A WS 'profile' param like '../../foo' normalized to a path component that
escaped the profiles root, letting a connected client bind an arbitrary
existing directory as a profile home (state.db opened there, and session
delete chains into per-id file cleanup under <dir>/sessions/).
get_profile_dir now validates the canonical name against the profile id
regex before joining it under profiles/. The regex only, not the reserved
list, so pre-reserved-list dirs like profiles/hermes keep resolving.
Callers that probe existence (profile_exists, _profile_home, the 4064
resolvers) treat ValueError as 'not found'.
Follow-up to the #109930 salvage (#109901). The probe endpoint was the reported
site, but the same class covers every router path that expands a secondary
profile's `${VAR}` refs while only a home override is installed:
`GET /api/mcp/servers` (a `${VAR}` in `url` expanded from this process's env)
and the `/auth` config read, whose expanded entry is handed to the OAuth worker.
Hoist the PR's inline wrapper into one `_profile_secret_scope` context manager
(mirrors `_run_dashboard_mcp_oauth`'s wrapping) and use it at all three sites.
Policy unchanged: scope miss still falls through to os.environ outside
multiplexing; under multiplexing a miss is a miss, never another profile's value.
Tests: the salvaged probe test now uses monkeypatch.setenv (no raw os.environ
mutation); one invariant test for the list endpoint, red on origin/main.
The /api/mcp/servers/{name}/test endpoint reads config and probes with no
profile secret scope installed, so config.yaml's ${VAR} expansion
(_env_ref_lookup) and the probe's interpolation resolve against the
dashboard process's own os.environ — the default profile's values (or
nothing) on a shared remote dashboard. A secondary profile whose
credential comes only from an external secret source (Bitwarden/
1Password) never resolves and the probe sends the literal placeholder,
so the server answers 400 while a fresh profile-scoped CLI process
works (#109901).
Wrap both the config read and the probe in _config_profile_scope +
hydrate_profile_secret_sources + set_secret_scope so refs resolve
against the requested profile's .env plus its per-home hydrated secret
sources, matching the multiplexed turn path (#84079 semantics).
`live_default_gateway_pid()` trusted `gateway.pid` + `_pid_exists`, so a stale
default record whose PID an unrelated process had recycled kept its old
`served_profiles` authoritative: `hermes -p X gateway start` exited 78 and
`status` said "running via multiplexer" for a gateway long gone (review of
#108352, finding D). The salvaged #110167 fallback inherited the same bare
check for the pid-file branch.
One helper now answers "which live gateway owns this home?" for every reader:
`gateway.status.live_gateway_pid_for_home` = scoped `get_running_pid` (pid file
+ runtime lock, start-time reuse guard, live gateway command line, home match)
then `get_runtime_status_running_pid(..., expected_home=home)` (honours
`gateway_state` stopped/startup_failed). `gateway_multiplex_served`,
`gateway_migrate._live_gateway_pid` and the `hermes update` inventory's
gateway_state.json fallback (#109680: a `stopped` record + recycled PID
fabricated a phantom runtime, so the update exited partial) all route through
it. Tests that impersonated a gateway with this pytest PID now wear a gateway
command line instead of stubbing `_pid_exists`.
`live_default_gateway_pid()` (hermes_cli/gateway_multiplex_served.py) read only the
pid record, so it returned None for a gateway that is alive but has no gateway.pid.
Consumers of the helper then reported the gateway as down:
- `hermes -p <profile> cron list` printed "Gateway is not running" with "jobs won't
fire automatically" while the multiplexer was firing that profile's jobs
- `hermes -p <profile> status` dropped its "running (via the default-profile
multiplexer)" line
- `named_profile_served_by_running_multiplexer()` returned False for a profile the
live gateway serves
The rest of the liveness surface already handles a missing pid file: the
`runtime_pid_probe` seam of `resolve_gateway_liveness()` exists for "launch-service
gateways with no live PID file" (hermes_cli/profiles.py, hermes_cli/web_routers/),
and `hermes_cli/gateway_migrate._live_gateway_pid()` reads "pid file, then runtime
status". This probe was the one call site that never got either.
Read the pid record first, then the PID in `gateway_state.json` validated against the
process table, matching `_live_gateway_pid()`. A record naming a dead pid still
resolves to None, so a stopped gateway keeps reporting stopped and cron keeps warning.
Related to #99631.
hermes profile delete calls hermes_state_registry.close_all_under(profile_dir)
before rmtree, which force-closes the shared handle goals.py cached for that
home. A same-name recreate in the long-lived dashboard process then reused the
closed object: save_goal swallowed the closed-db error and the replacement
state.db was never created. Drop the cache entry once the registry has torn
the handle down (it clears _shared_registry_owned at teardown) so the next
call acquires a live generation for the recreated profile.
Reshape the two salvaged commits onto current main (#109954):
- Move the boundary guard out of the gateway_migrate facade into a new sibling
hermes_cli/gateway_migrate_guards.py as a table of guard functions
(_AUTO_MIGRATION_GUARDS: service domain, UNIX user, HERMES_HOME tree) plus the
identity resolver. The facade grows by ~20 lines only (uid/runtime_home on
ProfileGateway, one seam, the hook wiring).
- Compare uids, not strings: live pid owner via /proc (ps fallback only on
macOS, where /proc does not exist), else the system unit's User= via
_read_systemd_user_from_unit (root when absent), else the home directory's
owner. None means unknown and never blocks.
- The home-tree guard reads the HERMES_HOME the installed unit pins, not the
directory the plan enumerated: that is where the gateway really runs and is
exactly the "stale copies under profiles/" shape from the report.
- When the default is detached, a service-managed secondary is a different
domain for the AUTO path (it must not elect the secondary's manager); the
explicit command keeps electing it as before.
- The explicit command surfaces the same findings as notices (dry run shows
them) and is never blocked by them; only the update hook refuses.
- Rename the opt-out key to gateway.auto_multiplex_migration (nested only, no
top-level alias) and read it before a plan is built, so false prints nothing
and touches nothing. The explicit command ignores it.
- Tests trimmed to the invariants: one parametrized boundary test that exercises
the real hook end to end (refuses, touches nothing, dry run shows the notice),
one "same user / same scope still migrates" control, one opt-out test.
- Docs: boundary table + renamed opt-out section in multi-profile-gateways.md;
one line in hermes_cli/AGENTS.md.

`hermes update` folds an eligible multi-profile install onto one multiplexed
gateway on its own, and there is currently no way to say no. The only lever,
`gateway.multiplex_profiles: false`, is also the default: `_read_multiplex_flag`
returns `False` for "absent" and for an explicit `false` alike, so an operator
who has already decided to stay on per-profile gateways has no way to record
that decision. The migration runs again on the next update.
Add `gateway.auto_migrate` (bool, default `true`). Read from the default
profile's config, it gates the automatic path only:
- absent or `true` -> today's behaviour exactly, no change
- `false` -> `maybe_auto_migrate_after_update()` returns before
building a plan; no output, no changes
`hermes gateway migrate --multiplex` is an explicit request and still migrates
regardless of the flag, so it stays the supported way to opt back in.
One early return, one schema entry with the reasoning inline, one invariant
test (opt-out blocks the hook, absent/true do not, explicit command still
applies), one section in the multi-profile gateways guide.
`hermes sessions export --session-id X <dir>/` crashed with IsADirectoryError
because jsonl/html/trace opened the positional as a file while --help called it
an "output path" and md/qmd really do take a directory. An existing directory
(or one spelled with a trailing separator) now receives a default-named file
(`hermes_session_<id>.<fmt>`), and the help text spells out per-format what
OUTPUT means.
`GatewayRunner` never had a `get_adapter` method, so every gateway `/save`
(Telegram, Discord, ...) rendered the file and then failed with
"'GatewayRunner' object has no attribute 'get_adapter'". Resolve the adapter
through `_adapter_for_source`, the profile-aware lookup the rest of the runner
uses, so multiplex secondaries deliver through their own bot rather than a
missing key on the default map.

`/model` fed `validate_requested_model()` a key resolved through
`agent.secret_scope.get_secret`, which (multiplexing off) reads only
`os.environ`. Hermes does not export `$HERMES_HOME/.env` into the process
environment, so a `custom_providers` entry whose `key_env` lives only in `.env`
probed `/v1/models` unauthenticated, got 401 and printed a spurious "could not
reach this custom endpoint's model listing" note while chat worked fine.
Resolve through `get_env_prefer_dotenv` — the chain `client_lifecycle` uses for
the real request — when no profile scope is installed. With a scope installed or
multiplexing active the scope stays authoritative: a scoped miss still returns
"" and never borrows another profile's `.env`/process value.
Slimmed from the contributor's two commits (same mechanism, fewer branches,
tests trimmed to two invariants).
Fixes#109315
Salvage follow-up to #107955 (Alex Tu) and #109494 (EloquentBrush0x):
- _default_profile_secret_scope: drop the import try/except, the
current_secret_scope() short-circuit and the build-failure fallthrough.
The tick always runs in a fresh Context (no scope can be present) and a
failure to build the launch profile scope must surface, not silently
degrade to an unscoped tick.
- Regression test proven red on origin/main: run the real
auto_decompose_tick through _to_thread_process_service under multiplex
and assert the decomposer reads the launch profile .env value; ports the
contract from #57837 (srojk34) to the post-refactor dispatcher.
- Trim the #109494 test docstring to the invariant.
_default_spawn() called build_subprocess_env(scrub_secrets=is_multiplex_active())
with no profile secret scope installed. Under multiplex, any name registered via
terminal.env_passthrough makes _filter_secret_env's resolve_passthrough_value()
call get_secret() with no scope active, which fails closed with
UnscopedSecretError -- crashing every Kanban worker spawn, for every profile, as
soon as env_passthrough is configured anywhere.
Mirror _resolve_worker_cli_toolsets's existing scope-then-read ordering a few
functions up in the same file: resolve the assignee's HERMES_HOME first, install
build_profile_secret_scope() around the env build, then set env["HERMES_HOME"]
from the value already resolved instead of calling resolve_profile_env() twice.

If old_dir.rename(new_dir) raises (cross-device EXDEV, permissions, a
racing writer) after the pre-move tombstone + unroute, the profile was
left tombstoned-but-present — enumeration treats it as deleted, so the
profile silently vanishes (worse than the ghost this PR fixes). Undo the
unroute on failure: clear the tombstone and re-notify the multiplexer to
re-serve the old name before re-raising. Adds a regression test (proven
red on the base of this branch).
A multiplexed secondary profile has no gateway.pid of its own, so
rename_profile's _check_gateway_running(old_dir) reported it stopped and
skipped teardown. Unlike delete_profile, rename never tombstoned the old
name nor notified the multiplexer, so at the moment old_dir.rename(new_dir)
ran the default gateway still held the old profile's adapters, cron ticker,
logging and SQLite handles. Those live components immediately re-mkdir'd the
old home (no .deleted tombstone -> mkdir_under_hermes_home does not refuse
it) and the periodic reconcile re-adopted the resurrected dir as a ghost
served profile.
Give rename the same unroute-before-mutate discipline delete already has:
when the old name is served by a live multiplexer, tombstone + notify before
the move so its adapters stop and handles release into old_dir; clear the
stale tombstone after the move; then notify for the new name to hot-serve it
(mirrors create). Non-multiplexed renames are untouched.
Fixes#109267
Two review follow-ups on request_review's artifact staging.
Staging copies files into attachments/<tid>/ inside the write txn, but
the copy is a filesystem side effect the rollback cannot undo. When a
later step in the same txn raised (anything other than
ArtifactPreservationError, e.g. run bookkeeping), the task correctly
stayed `running` but the copy leaked, so the retry staged `a_1.txt`
beside an orphan `a.txt`. _stage_completion_artifacts now returns the
copies and request_review discards them on any exception around the
txn, reusing the same unlink/rmdir logic the staging helper already
had. complete_task is left alone: its txn has a different shape (the
early-return paths and acceptance recording) and its cleanup runs the
scratch workspace anyway, so it was not the identical one-line change.
The notifier unions payload['artifacts'] with paths parsed from the
summary prose and dedupes by full path only. For `review_requested` the
scratch original still exists (the reviewer's completion is what
deletes it), so a summary naming the original uploaded the file twice:
staged copy and original. Prose-parsed paths whose basename matches a
staged artifact are now skipped; `completed` delivery is unaffected in
practice because there the original is already gone by delivery time.
Drop the new `artifacts=` keyword on `request_review()` and its
`_declare_handoff_artifacts` helper: the tool layer already folds the
model-facing `artifacts` list into `metadata["artifacts"]` via the
existing `_merge_artifacts`, so the DB layer needs only the one input it
already honours. Keep two invariant tests (declared artifact survives the
reviewer's completion; notifier uploads the staged copy on
`review_requested`); the prose-reference and rollback variants are
covered by the same helpers `complete_task` already exercises.
Salvage of #109276 by @yoyodine-industries.
request_review ignored artifacts entirely, so a review-bound card lost every
file its handoff named: the reviewer's complete_task is what runs
_cleanup_workspace over the managed scratch workspace.
Stage declared (explicit artifacts argument or metadata["artifacts"]) and
prose-referenced files into the task's durable attachments dir at the review
handoff, exactly as complete_task already does, carry the staged paths in the
review_requested event payload, and let the gateway notifier upload them (its
guard widens from completed to review_requested). ArtifactPreservationError
still rolls the whole transition back: the task stays running and retryable
with no attachments and no event.
Subagent completions already got this: the model receives the full
`[ASYNC DELEGATION …]` text while the CLI/TUI/Desktop paint a one-line
"Subagent Task Completed: <goal>" event. Background-process completions
(`terminal(background=True, notify=True)`) still echoed the entire
`[IMPORTANT: Background process proc_… completed normally (exit code 0).
Command: … Output: …]` block as if the user had typed it.
Generalise the delegation mechanism: `TimelineNotification` (formerly
`SubagentNotification`) carries `display_kind` + `display_text`;
`ProcessNotificationBatch` renders a `process_complete` one with a
`process_completion_display_text` title ("Background Process Finished:
<cmd>", "Background Process Failed (exit 1): <cmd>", "N Background
Processes Finished"). The TUI gateway stamps the same kind/metadata on
the synthesized turn and emits the title on `status.update`; Ink and
Desktop project `process_complete` rows as timeline events (Desktop keeps
the raw output behind the existing expandable async-result row). Model
content is byte-identical to before.
`resolve_provider("auto")` only honoured `model.provider` when it named a
registry provider, so `provider: custom` (llama.cpp / vLLM / ollama, or a
loopback `base_url` alone) fell straight through to "No inference provider
configured". The boot inventory in free_tier_bootstrap asks exactly that
question, records provider_configured=False, and every `setup.status` in
`hermes serve` answers from that record — the dashboard's Ink chat then
parked each new session on "Setup Required" while `hermes chat` (which
builds the runtime through resolve_runtime_provider) worked on the same
config. Merged in v0.21.2 (#1076974bdd64b334); reporters on custom and
on named registry providers were hit by the same record path.
Recognise `custom` / `custom:<name>` / local-server aliases, and a
base_url the bare-custom runtime rung already trusts
(_config_base_url_trustworthy_for_bare_custom), as explicit intent in
_config_model_provider.
Probe (temp HERMES_HOME, provider: custom, base_url 127.0.0.1:8000):
before record.provider_configured=False setup.status.provider_configured=False
after record.provider_configured=True setup.status.provider_configured=True
Post-merge review of #109502 (gaoanze888) on current main, findings 1-3 and 5-11
(finding 4, the migrate manifest ordering, was already fixed by f9e47aa6fe).
Why:
- `--clone-all` used copytree(symlinks=True); a symlinked source `.env` was then
edited THROUGH the link by the channel strip, deleting the SOURCE's bot token.
Root files the clone edits (.env, config.yaml, auth.json, SOUL.md) are now
materialized as private copies before any write.
- The final profiles/<name> existed during the copy; the multiplexer rescans
profiles/ on create (#109239) and could adopt the half-copied tree and start
adapters on credentials not yet stripped. Clones are built in
profiles/.<name>.staging-<pid> (a leading dot never matches _PROFILE_ID_RE, so
profiles_to_serve never lists it) and published with one os.rename after the
strip; a failed create removes the staging tree.
- The live-multiplexer refusal for --clone-channels lived only in the CLI; REST
(POST /api/profiles) and the TUI (profiles.create) bypassed it. It now lives in
create_profile as profile_channels.clone_channels_refusal, raising ValueError
which every surface already maps to a 400 / 4062. --clone-channels without a
clone flag is an error instead of a silent no-op.
- Channel inventory is ownership-based, evaluated in the SOURCE profile's plugin
scope: private platform plugins under <source>/plugins/ contribute their keys
(previously discovered under the ambient HERMES_HOME); GATEWAY_ALLOW_ALL_USERS /
GATEWAY_ALLOWED_USERS and GATEWAY_RELAY_ID/SECRET/DELIVERY_KEY are channel
settings; alias prefixes SUPPLEMENT the canonical <PLATFORM>_ prefix
(WECOM_DM_POLICY, SMS_WEBHOOK_PORT now stripped). Prefixes shared with tools
(HASS_, TWILIO_, EMAIL_) are stripped only when the source's gateway would run
that adapter (enabled in config, or complete credentials and not explicitly
disabled); their allowlist/port keys are always channel-only.
- --clone-all state removal handled files only; Google Chat's directory-shaped
google_chat_user_tokens/ survived. Directories are removed too, without
following a copied symlink.
The cookie gate (middleware._attempt_refresh) never coalesced concurrent requests
carrying the same stale refresh token, so a browser/desktop burst after access-token
expiry replayed a just-rotated RT into the provider's reuse detection and the whole
session was revoked (#55712). Both refresh paths also ran the synchronous provider
HTTP call on the ASGI event loop, which wedged /api/status behind a slow IdP.
Generalise Doud-FR's native-route single-flight (#71548) into
refresh_singleflight.refresh_session_coalesced and use it from both paths, each in
run_in_threadpool. The replay key is the RT alone: a burst that straddles a network
change must still coalesce, and whoever presents the RT already owns the session.
Middleware keeps its refresh_expired / provider_unreachable audit events via callbacks.
Live E2E (evals/dashboard_auth/refresh_singleflight_live_e2e.py, real uvicorn, stub
rotating IdP with reuse detection): base 1/4 requests survive each burst, 4 provider
calls, /api/status 2.7 s behind one refresh; fixed 4/4, 1 call, 10 ms.

Twenty-three tests imported helpers from sibling test modules by dotted
path (tests.run_agent.test_run_agent, tests.cli.test_cli_init,
tests.gateway.test_42039_duplicate_user_message); those follow the moves
and renames. The run_agent autouse fixture that zeroes jittered_backoff
now covers all of tests/agent, where one pre-existing test asserts the
real backoff is positive — it opts out via a real_retry_backoff marker,
the same pattern real_concurrent_gate and real_agent_prewarm use.
`scripts/run_tests.sh tests/<dir>/` is how a change gets its regression
coverage run, so a test filed under the wrong directory is a test nobody
runs when that code changes. Two kinds of drift had accumulated.
Parallel directories for one source package, folded into the mirror:
tests/acp -> tests/acp_adapter (its __init__/conftest move with it)
tests/cli -> tests/hermes_cli (prompt_toolkit fixture merged into
hermes_cli/conftest.py)
tests/run_agent -> tests/agent (backoff fixture becomes
agent/conftest.py)
tests/relay -> tests/gateway/relay
tests/state -> tests/hermes_state
246 loose files at tests/ root, routed by the package they import/patch:
hermes_cli, hermes_state, agent, gateway, tools, plugins, tui_gateway, cron.
Installer and desktop-update script tests go to tests/scripts/{install,
desktop_update}/. 43 tests of root-level modules (batch_runner, utils,
hermes_constants, packaging) stay at the root.
Filenames drop their issue numbers (95 files: test_89315_x.py -> test_x.py);
the number stays in the module docstring where it has context.
Collisions: test_cli_skin_integration.py existed in both tests/ and tests/cli
with different subsets — merged into one (10 tests, all kept);
run_agent/test_pre_compress_memory_context.py -> agent/..._handoff.py;
tests/test_account_usage.py -> agent/test_account_usage_fetch.py;
tests/test_web_server.py -> hermes_cli/test_web_server_ws_ping.py.
Deleted: test_minisweagent_path.py (empty since PR #2804),
test_model_picker_scroll.py (tested a private copy of the logic, imported
nothing), test_process_loop_event_loop_warning.py (asserted asyncio behaviour,
imported nothing from Hermes).
Repo-root path arithmetic (Path(__file__).parents[N], dirname chains) is
bumped for the 202 files that changed depth and verified by evaluating every
such expression against the new location. classify_changes' desktop-updater
lane prefix, tests-os.yml's ignore glob and every in-tree path comment follow
the moves. tests/test_tests_tree_layout.py keeps the tree from drifting back.
Follow-ups from the #109962 review that landed after the merge:
- A hand-edited manifest (`"secondaries": null`, a record without profile/home,
`"default": []`) crashed with a traceback AFTER the flag had already been
flipped. It is now refused up front, with the same message from the dry-run
plan and the real run.
- The dry-run plan said "restore its recorded standalone gateway" for a record
with neither service nor pid, where the run did nothing; both now say so.
- `--standalone --dry-run` with no manifest exits 1 like the real path and
prints the same hint.
- One "Rollback incomplete" message; a failed default restart now tells the
user the multiplexer is still running and how to stop it.
- Drop the dead `prefixes and` guard; an empty profile name can no longer
produce a bare ":" platform prefix.
The manifest is kept after a partial rollback so it can be re-run, but the
detached-gateway branch spawned unconditionally, so every re-run doubled the
secondary (service start/restart is idempotent, Popen is not).
Tests: dedupe the fixture-local profile-name helper to module scope.
Rollback started each per-profile gateway while the still-live multiplexer's
gateway_state.json listed it as served, so `hermes -p X gateway run` refused
with exit 78 and RestartPreventExitStatus parked the unit for good — the exact
symptom #109473 reports, one step later. Clear served_profiles (and the
profile's platform entries) first; recorded [] is authoritative for the guard.
A failed secondary previously skipped the default restart with the flag already
off, leaving config saying standalone while the process kept multiplexing. The
default now restarts regardless (it is the last operation either way, so a
cgroup-kill of this process can no longer strand later steps); the manifest is
kept for a re-run only when something failed.
Tests: the fake service layer now runs the real served-by-multiplexer guard at
each secondary start, and a failed-secondary contract test; both red on the
prior stack.
Gate findings on the #108614 salvage (2c + simplify-code):
- CopilotACPProfile.fetch_models promised None on failure but raised (AuthError on a
missing CLI, RuntimeError/TimeoutError from the probe) — only the caller in
hermes_cli/models.py caught it; any other caller got exceptions. Wrap the body and
return None so the docstring and the base ProviderProfile.fetch_models contract hold.
- timeout_seconds was a PER-REQUEST budget (initialize + session/new each got the full
timeout => ~30s worst-case foreground stall on a hung CLI). One shared session deadline.
- /model --refresh (clear_provider_models_cache) wiped the disk cache but not the new
session memo, so a fresh CLI login stayed stale for 5 min past an explicit refresh.
- A failed probe is now memoized for 30s instead of the full 5 min, so signing in to
the CLI is picked up on the next switch.
- _fresh_acp_memo fixture restores the memo on teardown — no cross-test state leak.
scripts/dump_desktop_slash_registry.py --check exits 1 (no write) when the
committed apps/desktop/src/lib/desktop-slash-registry.json differs from
desktop_surface_registry(); the docstring now cites the test that actually
fails (test_desktop_slash_registry.py, not test_commands.py). The pytest
runs --check as a subprocess (green on the committed file) and calls
check() on a hand-edited copy (red).
scripts/ci/classify_changes.py: _PY_SKIP includes apps/, so an apps-only
edit of that JSON (or apps/shared/src/gateway-events.json) skipped the
Python lane and the only equality check never ran in CI. A table of
cross-language contract files now forces python:true; two classifier rows
pin it.
34 of the 46 `NO_DESKTOP_SURFACE` rows in desktop-slash-commands.ts were a
byte-for-byte copy of `desktop=` on the matching CommandDef in
hermes_cli/commands.py (7 more were aliases of those rows). The live
`commands.catalog` already carries that metadata; the static list was the
offline fallback and would silently drift on the next registry edit.
Now `hermes_cli/commands.py::desktop_surface_registry()` is the one author
of `/name -> desktop` (aliases included). `scripts/dump_desktop_slash_registry.py`
writes it to apps/desktop/src/lib/desktop-slash-registry.json, which the
desktop imports as its offline fallback (`registryUnavailableSpecs`). Five
names the Python registry has never heard of stay in an explicit
`TS_ONLY_NO_DESKTOP_SURFACE` with the reason WHY: `/density /details /logs
/mouse` are Ink-process-local display toggles (handled in
ui-tui/src/app/slash/commands/core.ts; advertised via `_TUI_EXTRA`), and
`/pets` is the plural typo of the desktop's own `/pet` action. `/switch`
was never a block-list row (it is a `/resume` alias) — not a finding.
Cross-language contract: tests/hermes_cli/test_desktop_slash_registry.py
asserts the committed JSON == desktop_surface_registry() and that every
alias carries its canonical value; desktop-slash-commands.test.ts asserts
every dumped row is unavailable/unsuggested offline with the dumped reason
and that the TS-only set is disjoint from the dump. Both sides fail on
drift (sabotage: flipping one `desktop=` in commands.py -> Python test
"stale"; adding `/clear` to the TS-only list -> vitest disjointness fails;
dropping `registryUnavailableSpecs()` -> 4 existing vitest cases fail).
Behavior change: none for users. `/model` (`desktop="hidden"`) keeps its
local picker spec; `hidden` is a popover flag read from the live catalog.
Sites: apps/desktop/src/lib/desktop-slash-commands.ts::NO_DESKTOP_SURFACE
(46 rows) -> hermes_cli/commands.py::desktop_surface_registry (41 rows via
the dump) + TS_ONLY_NO_DESKTOP_SURFACE (5 rows). apps/desktop/src/AGENTS.md
updated.
`/model <x>` onto copilot-acp validates through `models_validate._static_catalog`, which
reads `provider_model_ids` with no disk cache. After the session probe landed, every such
switch spawned `copilot --acp`, ran the handshake, and killed it (1-3 s; up to the 15 s
probe timeout when the CLI is installed but the session stalls). The GitHub-API tier that
path used before sat behind a 5-minute in-memory memo; the ACP tier now has the same memo,
and it remembers failures too so a broken CLI is not re-spawned per switch.
The probe itself moves to `CopilotACPProfile.fetch_models` — the slot that already said
"model listing is handled by the ACP subprocess" and returned None — so hermes_cli/models.py
no longer hand-builds `CopilotACPClient` kwargs that `profile.create_client` owns.
Discovery failures are logged at debug instead of swallowed.
Tests: the two picker wiring tests collapse into one parametrized contract; a new test
proves three consecutive switch validations pay one probe and a failed probe is not retried
(fails when the memo read is removed).
The CLI's _write_config took only the best-effort file lock, so an in-process
refresh thread could still interleave with a command's read-modify-write. The
dashboard's Honcho save (_write_provider_honcho) still seeded its whole-file
rewrite from a tolerant reader, so a honcho.json that exists but does not parse
was replaced by the active host's block alone from the UI - the same bug class
this PR closes on the CLI and refresh paths. `hermes profile create --clone`
swallowed the new ConfigWriteRefused as "plugin not installed".
One parametrized test covers the web writer for the corrupt and parseable cases.
model_selection_config_updates cleared model.api_key/api only when the target
was not a custom provider, so custom:legacy-box -> custom:other-box (or the
same 'custom' provider on a different base_url) carried endpoint A's inline
secret to endpoint B. The old dashboard writer cleared on any provider change.
The inline key now survives only a same-route re-pick (same provider AND same
normalized base_url); an explicitly submitted key is re-added by the dashboard
after this shape is applied, as before.
_write_profile_model validated under the NEW profile's HERMES_HOME. A just-created
profile has no providers:, no .env and no auth, so every non-env provider the
create dialog offered (anthropic, ollama, providers:-keyed custom) came back
'Unknown provider' / 'Could not resolve credentials' and create returned a
silent model_set: false. The picker read THIS dashboard's catalog, so validation
now runs scoped to the process home (validate_in) while the write still lands in
the new profile. PUT /api/profiles/{name}/model keeps validating in the target
profile (it is an existing, credentialed home). A real rejection now surfaces as
model_error in the create response instead of a log line.
Canonicalising _is_backend_argv onto _hermes_holder_subcommand dropped the
'-m hermes_cli.main' entry-shape discriminator the old predicate had. That
widened _orphaned_desktop_backend_pids to tree-kill a standalone hermes.exe
serve / hermes dashboard whose console parent died. The Desktop's only spawn
shape is -m hermes_cli.main (apps/desktop/electron/main.ts), so _is_backend_argv
now forwards to _looks_like_desktop_control_plane — the same canonical-subcommand
AND entry-shape predicate — instead of a second copy. Test matrix gains a
'Desktop backend?' column with plain hermes serve / hermes.exe dashboard rows.
_denormalize_config_from_web ran the new switch_model validation inside the
pre-existing 'except Exception: pass' disk-read fallback. Any rejection
(offline models.dev, no OpenRouter key, unlisted model) left config['model'] a
flat string, and PUT /api/config's deep-merge wrote that string over the on-disk
model: dict, destroying provider/base_url/api_mode/context_length/model_slots.
Only the load_config() read keeps its fallback; validation propagates as the
HTTPException(400) the caller's http_failure passes through. Invariant test PUTs
a rejected model against a real config.yaml and asserts 400 + byte-identical file.
One `/model --global` produced four config.yaml shapes. CLI wrote
default/provider/base_url/api_mode and cleared the context pin on a route
change; the gateway rewrote the whole `model:` block (whole-file save_config)
and only set api_mode for `custom`; the TUI wrote three keys and never
touched api_mode, so a switch off an Anthropic-wire endpoint left a stale
`api_mode: anthropic_messages` in config; the dashboard main slot had its own
switched-provider logic, wrote `base_url: ""` and always dropped
context_length. ACP `session/set_model` and `POST /api/model/set` accepted
any model string (parse_model_input + detect_provider_for_model) so a model
no catalog knows, or a provider with no credentials, was handed to the
session / persisted and only failed at inference time.
Canonical: `hermes_cli.model_switch.model_selection_config_updates` (the
shape) + `persist_model_selection(result, config_path=None)` (targeted
per-key `atomic_roundtrip_yaml_update` writes, so sibling
`model_slots`/`model_fallback` keys survive; explicit path for the
multiplexed gateway's profile config) + `apply_model_selection` (same shape
applied to an in-memory `model:` dict for callers that save a whole
document). `atomic_roundtrip_yaml_update(value=None)` now REMOVES the key
instead of writing `key: null`, so per-key and whole-document writers land
the same file. Shape = CLI/gateway semantics: default, provider, base_url
(cleared when the target has none), api_mode (cleared when unresolved),
context_length cleared only when `should_clear_context_pin` says the route
identity changed, inline api_key/api cleared for non-custom targets.
Sites -> canonical:
hermes_cli/cli_model_switch_mixin.py::_persist_global_switch -> deleted; _commit_model_switch calls persist_model_selection
hermes_cli/cli_model_switch_mixin.py::_clear_persisted_context_for_model_switch -> deleted (folded into the shape)
gateway/slash_commands_model.py::_persist_model_switch_to_config -> to_thread forwarder: persist_model_selection(result, ctx.config_path)
tui_gateway/model_switch.py::_persist_model_switch -> deleted; _apply_model_switch calls persist_model_selection
hermes_cli/web_server_config.py::_apply_main_model_assignment -> apply_model_selection(result) (+ explicit custom api_key)
hermes_cli/web_server_config.py::_validated_main_model_selection -> NEW: switch_model(--provider) gate; rejection -> HTTP 400
hermes_cli/web_routers/{models,profiles,config_env}.py main-slot paths -> through _validated_main_model_selection
acp_adapter/server.py::_resolve_model_selection -> deleted; _switch_model calls switch_model (provider:model -> --provider), rejection -> ValueError
Behavior changes: TUI --global now writes/clears model.api_mode and clears a
route-changed context pin; gateway --global no longer rewrites the whole
model block (sibling keys survive) and clears api_mode for every target;
dashboard main slot / profile-create model / custom-endpoint activate now
reject unknown/uncredentialed/unlisted models (HTTP 400) and persist the
resolved base_url/api_mode instead of `base_url: ""`; ACP rejects the same
(ValueError surfaced by the command/protocol handler). Gateway persist runs
on a worker thread against the routed profile's config_path (multiplex-safe).
Cleared keys are removed from config.yaml rather than left as `null`. ACP
still never persists.
Kept `_normalize_main_model_assignment`: switch_model rejects a vendor name
posing as a provider (`moonshotai` -> "Unknown provider"), so the
vendor->aggregator repair is not a duplicate; E2E verified both branches.
No config migration: readers already coalesce `base_url: ""` to absent
(`_config_base_url_for_provider`) and gate api_mode on provider match
(`_provider_supports_explicit_api_mode`), so no stale-shape reader bug.
Tests: tests/hermes_cli/test_model_persist_one_shape.py (four surfaces land
one block; same-route re-pick keeps the pin), tests/acp_adapter/
test_acp_dashboard_model_switch_validation.py (rejection + explicit
provider prefix). Replaces test_acp_set_model_explicit_provider.py and the
two TUI-only persist tests; tests that intercepted the old per-surface seams
(`cli.save_config_value`, `load_config_readonly`, `tui_gateway.server.
_persist_model_switch`) now intercept the canonical seam. Each fix
sabotage-verified red.
The three /status renderers (hermes_cli/cli_session_mixin.py::_show_session_status,
gateway/slash_commands_status.py::_handle_status_command, tui_gateway/methods_session.py
session.status) each hand-built Session ID / Path / Title / Model (provider) / Created /
Last Activity / Tokens / Agent Running with their own getattr(agent, "model") fallback
chain, their own updated_at/last_updated_at/last_activity_at scan and their own timestamp
format. A fix to one (a new last-activity column, a placeholder change) silently missed the
other two.
hermes_cli/status_report.py::build_status_fields now derives the common facts once and
returns them as structured, display-ready data; status_lines() renders the English
"Label: value" form for the CLI and TUI. The gateway keeps translating through its
existing t("gateway.status.*") catalog keys (no locale change); the CLI keeps reasoning /
approvals / context, the gateway keeps free-tier / context / queue depth / Matrix scope,
the TUI keeps its Project line. tui_gateway/methods_session.py::_status_dt and the
CLI's inline updated_at loop are gone; cli_session_mixin._timestamp_or stays for its
remaining history-timestamp caller.
Behavior change: none intended for populated sessions. Unified edge cases: a
SessionDB row with an unparseable started_at now falls back to now() on the TUI as it
already did on the CLI, and the TUI's fallback on a bad updated_at is the created stamp on
both surfaces.
Test: tests/hermes_cli/test_status_report_contract.py drives the three real renderers with
one session (distinctive model, provider, title, stamps, token count) and asserts each
output carries every common value. Sabotage-verified: builder dropping tokens -> red;
TUI hand-formatting the model line -> red; restored -> green.
Two kill/relaunch predicates decided identity by argv substring, the bug class root AGENTS.md
forbids: hermes_cli/dashboard_procs.py::_is_desktop_local_serve_cmdline (`"serve" not in cmd`,
on the orphan-reap KILL path) and hermes_cli/update_cmd_windows.py::_is_backend_argv
(`" serve" in argv_low`, in the very file that defines _hermes_holder_subcommand). Both now ask
the canonical token classifier; host/port are read as flag values, not substrings.
hermes_cli/profiles.py::_check_gateway_running open-coded rungs 1/3 of
gateway.status.resolve_gateway_liveness and skipped the multiplexer rung; it is now that ladder
scoped to the profile dir (pid probe keeps cleanup_stale=False so a probe for another profile
never unlinks its PID file). The gateway/status.py ladder itself is untouched.
Behavior change: `hermes kanban --preserve-cache --host 127.0.0.1 --port 0` and
`-m dashboard serve`-style argv are no longer classified as serve backends (never killed /
relaunched as one); a named profile served by the live default multiplexer now reads as
running from _check_gateway_running (previously only via the separate
_served_by_running_multiplexer OR at some call sites).
vertex, bedrock and copilot-acp each overrode ProviderProfile.fetch_models with an identical `return None`, and the overrides could not simply be deleted because the base implementation derives a URL from base_url and would GET e.g. bedrock-runtime.../models or acp://copilot/models. ProviderProfile now carries `supports_model_listing` (default True); the base fetch_models returns None before touching the network when it is False, and the three SDK/subprocess-backed profiles set it in their constructors instead of overriding. Separately, two catalog GETs still went through bare urllib.request.urlopen: commandcode's fetch_models and hermes_cli.models._fetch_ai_gateway_models (which sends the AI Gateway bearer). Both now use the redirect-safe open_credentialed_url path (_urlopen_model_catalog_request in models.py, also applied to the unauthenticated fetch_ai_gateway_models for consistency). This is a security behavior change: a cross-origin redirect from either endpoint no longer forwards the Authorization/attribution headers to the redirect target. The AI Gateway tests that patched the global urlopen are repointed at hermes_cli.models._urlopen_model_catalog_request (the seam tests/hermes_cli/test_models.py already uses), the commandcode test patches open_credentialed_url on the plugin module, and two invariant tests pin the no-network guard and the bearer routing.
- load_user_config_effective wrote backups/config/*.good.* into ANY home it
read, so doctor and the TUI cwd lookup created backup dirs inside other
profiles. The copy is now taken only when the path is the active home's
config (the only home load_config ever backed up).
- The effective-config test re-composed the implementation's own primitives
(a mirror); it now pins a literal expected dict for a fixture of user file +
managed overlay + env, and fail_closed asserts yaml.YAMLError.
- Four repointed gateway tests carried duplicate _load_gateway_config setattr
lines (one silently overriding the other); deduped to the intended dict.
Repointing the two _load_config copies at load_config_readonly() dropped the
except-Exception guards the old copies had. load_config_readonly runs
ensure_hermes_home(), which can raise FileNotFoundError / HomeInitializationError,
so decompose_task (promises ok=False) and /api/local-models/status (garnish
that must render degraded) would raise / 500 instead. The guard is restored
at both sites with the same breadth the old code had.
doctor_live and kanban_decompose carried byte-identical
`try: load_config() or {}` wrappers; local_models wrapped load_config in
_quiet; each is now a direct load_config_readonly() call (read-only callers;
the canonical already fails open and returns a mapping). Tests that patched the
local wrappers patch hermes_cli.config.load_config_readonly instead.
tools/code_execution_tool._load_config read the RAW file, so a managed-pinned
`code_execution.mode` and the DEFAULT_CONFIG keys were invisible at tool
discovery — it now reads load_config_readonly() (behavior change: the managed
overlay applies to execute_code's mode/timeout). onboarding.mark_seen and
credential_lifecycle's config mirror scrub parsed config.yaml with a bare
safe_load; both are read→mutate→write round-trips and use read_user_config_raw,
the documented write-back primitive.
worktree_gc archived untracked files under ~/.hermes regardless of the active
profile or HERMES_HOME (and the Windows LOCALAPPDATA default); dashboard_procs'
remote-lock dir, both bot_mode `_default_home` copies, methods_bot_relay's
`_relay_root` (a hand copy of get_default_hermes_root's profiles/ strip) and
load_hermes_dotenv's default home all re-derived env-or-`~/.hermes` by hand and
so diverged from the platform default. Each now calls the canonical getter
with the intent it already had: get_hermes_home() where the active profile
matters (archive), get_process_hermes_home() where the process asset must stay
visible under a routed-profile override (locks, bot mode, startup .env),
get_default_hermes_root() for install-wide relay state.
