Desktop-owned serve and macOS hosts have no hermes-dashboard unit, so the
restart hint now follows HERMES_SERVE_HEADLESS instead of hardcoding systemctl.
A non-loopback dashboard.public_url engaged the ticket-only auth gate for
EVERY hermes serve on the machine — including the private loopback
backends the Desktop app spawns for itself (HERMES_DESKTOP=1). Those
backends authenticate with the per-spawn session token, which the gated
WS path refuses outright, so Desktop failed to boot with:
Local Hermes backend is HTTP-reachable but the WebSocket (/api/ws)
rejected the session token.
The public_url describes a DIFFERENT deployment: the actual public
dashboard is a separate process on a non-loopback bind whose own startup
keeps its gate. Exempting Desktop-owned loopback backends therefore never
opens the public surface.
Exemption requires ALL of: loopback bind, HERMES_DESKTOP=1 (set by every
Desktop spawn path, local and SSH), and an operator-minted credential
(HERMES_DASHBOARD_SESSION_TOKEN, SSH session token, or owner nonce).
Non-Desktop serves and non-loopback binds keep the exact previous
behaviour — verified by regression tests on both sides of the boundary.
Fixes#96490
_denormalize_config_from_web only wrote model_context_length into the
on-disk model dict inside the branch gated on `model` also being present
in the payload. That was harmless when the frontend always sent the full
config, but the prior commit switched Settings autosave to send only the
diff (diffConfig), so editing the Context Window control alone omits
`model` from the payload and the context-length edit is silently thrown
away. The mirror case regressed too: editing `model` alone now omits
model_context_length from the diff, and the old code treated that missing
key the same as an explicit 0, wiping an existing context_length override
that the user never touched.
Track whether model_context_length was actually present in the payload
and only mutate context_length when it was, independent of whether
`model` also changed.
Companion to #98935, which fixes _fts_table_probe itself. This covers the
surfaces that PR does not touch:
- web_server._open_session_db_at_path: the one-writable-open heal only
caught sqlite3.DatabaseError; a raw UnicodeDecodeError (pysqlite failing
to decode SQLite's own error message over corrupt file bytes) bypassed
it, so the heal documented for malformed schema never fired (#98924
Failure 1). Both catches widened; decode errors dispatch to the heal.
- SessionSchemaMixin._recover_stale_fts_locked: drop-and-recreate skipped
vtables whose probe raised UnicodeDecodeError, the same too-narrow
catch the issue identified in the probe.
- TUI gateway: _ensure_session_db_row returned silently when the store
could not open, so prompt.submit streamed the turn while persisting
nothing (#98924 Failure 2). It now returns False and prompt.submit
fails the RPC with code 5072 so desktop maps it to a toast, mirroring
the disk-full/5070 convention. session.create stays silent per its
pinned degraded-mode contract.
Follow-up on the salvaged #87158: the reaper-side fix (probe with
cleanup_stale=False so the sweep never deletes its own exclusion
evidence) fully protects a healthy standalone gateway, so the
web_server.py skip-sweep gate is dropped — a stale-but-present
registration must not veto the #77276 orphan reap that motivated the
sweep in the first place.
New regression test drives the exact failure: a registration that
fails liveness validation only surfaces its PID when probed
non-destructively; with the destructive default the standalone gateway
would be hard-killed (TerminateProcess, no drain). Mutation-checked:
reverting the probe to get_running_pid() fails the test.
Upgrades yesterday's #99310 skip-guard to full pointer-carry from
PR #90484: model assignment and custom-endpoint activation now write
key_env or the raw ${VAR} template into model config instead of
dropping the credential reference entirely, so the model entry keeps
resolving at runtime with zero plaintext in config.yaml. Applied
surgically onto current main (the PR branch predates newer
web_server.py changes); key_env carry made independent of the
expanded api_key guard, tests updated to pin pointer-carry.
POST /api/model/set copied the load_config()-resolved plaintext of a
${VAR}/key_env provider entry into model.api_key, writing the secret
into config.yaml and recreating it on every re-apply. The mirror now
checks the RAW on-disk entry and skips env-referencing entries;
literal keys keep the existing behavior.
Add a cross-process lock over the shared ~/.claude/.credentials.json file
so concurrent Hermes processes racing a claude_code-sourced Anthropic
refresh resync instead of losing the update (mirrors the existing
per-profile auth-store lock, kept as the outer lock per the documented
lock-ordering invariant).
Remove the dashboard-triggered Anthropic PKCE OAuth flow entirely rather
than continue patching it: an unattended HTTP endpoint minting Claude
Pro/Max subscription tokens outside Anthropic's own client sits on the
wrong side of Anthropic's OAuth usage policy. The provider catalog entry
is now flow == "external", pointing at `hermes auth add anthropic`
(terminal PKCE, unaffected, out of scope). Drop the now-dead PKCE
functions/constants and the tests that exercised only that removed code.
Dashboard PKCE login reused the code_verifier as the OAuth state (leaking
it and disabling CSRF validation) and never checked state on callback --
the same class of bug already fixed for the CLI flow. Credential-pool
refresh excluded "anthropic" from the cross-process lock Codex/xAI already
get, so concurrent Hermes processes racing a single-use refresh token could
leave the loser stuck exhausted with no recovery for hermes_pkce/dashboard
sources. The dashboard OAuth save also never cleared a stale
ANTHROPIC_API_KEY, which resolve_anthropic_token() prioritizes over the
OAuth pool entry by design -- so a leftover key silently kept billing
pay-per-token after a Claude Pro/Max login.
A concurrency stress test written to validate the refresh-race fix under
load surfaced a fifth, unrelated bug: _auth_store_lock()'s Windows
lock-file "ensure content" write was unguarded and could raise an uncaught
PermissionError under real contention -- affecting every single-use-token
provider sharing that lock, not just Anthropic.
Fixes#87887, #87888, #87889.
Pattern-A architectural fix: blocking calls inside async functions freeze
the gateway/uvicorn event loop for every adapter, timer, and health check.
Known incidents: 17-minute getaddrinfo freeze (#91912 class), 10s restart
freeze in start_gateway (#36163).
Fixes at the four unguarded core sites:
- gateway/platforms/webhook.py: `gh pr comment` subprocess (30s timeout)
now runs via asyncio.to_thread — a webhook delivery no longer freezes
every other platform for the duration of a network call.
- gateway/run.py start_gateway --replace: two time.sleep() waits (10s +
5s worst case) become await asyncio.sleep() (re-lands #36163 at current
line numbers, credit AhmetArif0).
- gateway/slash_commands.py /save: session render + file write move off
the loop (scales with transcript size).
- hermes_cli/web_server.py voice TTS: multi-MB audio file read + unlink
move off the loop.
Prevention gate so the bug class cannot re-enter:
- pyproject.toml [tool.ruff.lint] select gains ASYNC210/220/221/251
(blocking HTTP / Popen / subprocess.run / time.sleep in async def).
These run in the existing blocking `ruff check .` CI job.
- Frozen ratchet baseline in per-file-ignores for the remaining legacy
sites (detached restart watchers; router sweep in flight via #84376;
two platform adapters), each documented for burn-down. New files or
new violations fail CI immediately.
- tests/** keeps the relaxation (deliberate sleeps in fixtures).
Verification:
- ruff check . green on this branch; sabotage file with time.sleep +
subprocess.run in async def fails the gate with 2 errors.
- New behavioral test test_webhook_offloop_delivery.py asserts loop
liveness DURING delivery (ticker coroutine): 1 tick on the old
blocking code (fails), 21 ticks off-loop (passes).
- 50 webhook/replace gateway tests + 26 save/export tests pass.

PyYAML loads unquoted names like provider: 2070 as int. GET /api/model/options
then called .lower() on the providers dict key and 500ed, and activate/delete
looked up "2070" and missed. Stringify identity fields so Desktop can assign
and remove those endpoints.

- _write_machine_sentinel_line: wrap the print() fallback so a closed
redirected stream (ValueError, not OSError) can't propagate out of the
ready path and kill a healthy serve; document that pythonw port
discovery relies on the HERMES_DESKTOP_READY_FILE channel, not stdout
- regression test: stderr=DEVNULL instead of PIPE — with the stdout
redirect active all server logging lands on stderr, and an unread
stderr pipe can fill and block the child before the sentinel, flaking
the test at the 120s timeout
The same stdout redirect that rerouted the READY sentinel (#96282) also
reroutes the machine-parsed BACKEND_PORT_IN_USE sentinel printed by
_report_port_in_use() — both preflight and probe-to-bind-race callers run
after tui_gateway.server's sys.stdout=sys.stderr swap. Extract the fd-1
write into _write_machine_sentinel_line() and use it at both sentinel
sites; human-facing hint lines stay on print().
Since 6d4e851d8 the serve startup path imports tui_gateway.server (for the
flush-on-SIGTERM handlers) before the READY sentinel is printed. That module
redirects sys.stdout to sys.stderr at import time, so the
HERMES_(BACKEND|DASHBOARD)_READY port=<n> sentinel landed on stderr while the
Electron desktop spawn watches child.stdout only — the desktop timed out
after 90s and killed a perfectly healthy backend (issue #96282).
Write the sentinel to the real stdout file descriptor (fd 1 is untouched by
the Python-level redirect), with a print() fallback.
Adds a regression test that captures stdout/stderr separately — the existing
E2E suite merges them, which is exactly how this slipped past CI.
Allowlist hot-path hooks for abandon-on-timeout, keep subagent_stop on the caller thread, suppress re-fires of hung callbacks, and block tools when pre_tool_call times out.
A hermes serve killed mid-update lost every un-flushed in-memory session
(#94724 item 2, reported by @ruangraung): the next RPC failed with
'session-scoped RPC rejected: not in memory (detached/reaped runtime)'
and no store held the transcript. #95576 made serves survive future
updates; this closes the kill path itself:
- install chaining SIGTERM/SIGINT handlers (hermes serve / dashboard
startup, before uvicorn's capture_signals) that first persist
in-memory session transcripts to state.db — bounded by
HERMES_TUI_EXIT_FLUSH_BUDGET_S (default 5s, daemon worker + join) so
a hung SQLite write can never block exit
- _shutdown_sessions (atexit) runs the same bounded flush FIRST, before
the slow per-session teardown a supervisor may SIGKILL mid-way
- the idle-reaper scan piggybacks a periodic incremental flush
(marker-deduped agent._persist_session, running sessions skipped) so
even a SIGKILL loses at most one flush interval — no new timer
subsystem

Stdio MCP helper subprocesses (npx/binary servers) never import Hermes
code, so they could not self-register in the machine spawn ledger and an
unclean parent exit left them running invisibly forever.
- process_identity.register_child(pid, purpose): ledger mirror of
register_self for spawned children — records the CHILD (pid,
create_time) with this process as spawner. Refuses pid-only entries a
PID reuse could forge. Writes go through the single _append_entry
path under _LEDGER_LOCK (prune + atomic tmp/replace unchanged).
- 'mcp-helper' added to REAPABLE_PURPOSES so the updater's
_ledger_reapable_backend_pids rung flows helpers through its existing
spawner_is_dead gate (live spawner => never reaped).
- tools/mcp_tool.py: best-effort register_child(pid, 'mcp-helper') at
the post-spawn PID capture; never breaks MCP startup.
- reap_orphaned_mcp_helpers(): startup sweep mirroring
_reap_orphaned_desktop_local_serves but ledger-driven — kills only
helpers whose recorded spawner is PROVABLY dead, with a create_time
re-check at kill time. Wired next to the desktop serve reap in
web_server.py.
The Electron shell boots by fetching / and extracting
window.__HERMES_SESSION_TOKEN__ to authenticate /api/ws
(dashboard-token.ts adoptServedDashboardToken). Headless serve 404'd
every path, so when the renderer's spawn token drifted from the
backend's live token — e.g. hermes update replaced the backend and the
env pin no longer matched — the renderer had no way to adopt the served
token, the WebSocket handshake failed, and the primary window
white-screened (#95575).
Serve a minimal token-only HTML page at the exact root path in
mount_spa()'s headless branch, matching the renderer's extraction regex.
Gate it on app.state.auth_required read at request time: a gated
(non-loopback / remote public_url) serve keeps returning the 404 JSON so
the session token never leaks past the loopback boundary. Every other
path stays 404 JSON — the SPA remains unserved.
Regression tests: TestHeadlessServeTokenPage (3 cases) — verified to
fail against the pre-fix headless branch.
Every surface that can start an in-place mutation — hermes update
(apply), update --check, and the dashboard's update endpoint — now
routes through evaluate_update_admission(): the baked image-provenance
marker first (authoritative; a bind-mounted checkout inside a container
looks like git to the heuristics while the filesystem is an immutable
image), then the pre-existing docker/nix/apt heuristics verbatim.
A refusal prints the real update command for the deployment kind,
records a 'refused' receipt (fleet tooling sees 'not updatable in
place, use <cmd>' instead of a silent non-update), and exits 2 on CLI
surfaces — distinct from exit-1 errors. The dashboard response keeps
the per-kind error codes its UI already keys on. collect_runtime
inventory()'s updatable_in_place also honors the marker, so --plan and
receipts report image-managed truthfully even with a bind-mounted
checkout.
Live E2E (real hermes update subprocesses, real marker file): apply and
--check both refuse exit-2 with docker-pull guidance, receipts land as
refused/image-marker, an in-place corrupted marker still refuses
(fail-closed), removing the marker admits the git checkout.
A manually-launched `hermes serve --host <ip>` powering a remote Desktop
was invisible to the entire update pipeline: not in the runtime
inventory, a permanent exit-2 dead-end at the Windows venv-holder guard,
and — when anything killed it — never relaunched, stranding the remote
client on a dead endpoint (#63206). Serve backends were also visible to
`hermes dashboard --stop` but hidden from `--status` (#81564's
asymmetry), so operators could kill what they couldn't see.
Built on the spawn ledger (positive identity, never argv guessing):
- process_identity.py: LedgerEntry gains structured host/port/profile
(backward-compatible — readers .get()); register_self accepts detail=;
argv capture widened 6→10 tokens so profiled launches survive.
- web_server.py: serve/dashboard registration moved AFTER the bind and
now records the ACTUAL bound host/port/profile.
- update_inventory.py: serve/dashboard collector reading the ledger —
manual backends inventory as supervisor=manual-serve with
restart_via=respawn-argv; Desktop-owned ones (live recorded spawner)
as desktop. Plan/receipts/fleet matrix see them for free.
- update_cmd.py: new venv-guard rung — manual serve/dashboard holders
are stopped for the update and relaunched via an idempotent atexit
token built from structured identity (same contract as the gateway
pause/resume); receipts record serve_pause/serve_relaunch.
Desktop-owned backends keep the refusal (the app respawns what we
kill).
- dashboard_procs.py: the process scan is augmented with live ledger
rows, so profiled launches (`hermes --profile p serve ...`) that match
no substring pattern are finally visible to kill/respawn.
- main.py: `--status` now lists serve-mode backends too, tagged [serve]
— closing the #81564 status/stop asymmetry.
Salvage note: detection deliberately does NOT reuse #70742's psutil
cmdline-pattern scan (the argv-guessing class this campaign retires);
its resume-token lifecycle (atexit + idempotent flag) and don't-replay
guard shaped the relaunch contract here — credit @Tranquil-Flow.

Follow-up on the cherry-picked #82644: the (st_dev, st_ino) snapshot of
site-packages does not survive contact with ext4 — a recreated directory
routinely REUSES the freed inode, so the exact reported repro
(rm -rf venv && uv venv) passed the intact check undetected. Proven live
during salvage: the E2E's replaced venv came back with the identical
inode and runtimeIntact stayed true.
Primary identity is now a marker file written into site-packages when
the SSH owner nonce activates: it deterministically dies with the old
tree on ANY replacement (same or different Python version) and survives
in-place pip/uv installs (no false stales). The stat snapshot remains as
the fallback for read-only site-packages, where it still catches
cross-device moves and version-bump path changes. Client classifier
semantics unchanged: only an explicit runtimeIntact:false rejects, so
older remotes stay compatible.
Three new tests: recreated-venv-with-reused-inode (the live-proven
case), in-place-install stays intact, read-only fallback arms the stat
tier.
mount_spa's WEB_DIST.exists() check ran ONCE at mount time: a long-lived
'hermes dashboard --skip-build' that survived a git pull (or launched
before the first build) installed a permanent no_frontend catch-all and
answered 404 'Frontend not built' on every route forever — even after
npm run build completed. Remote Desktop clients saw ERR_EMPTY_RESPONSE.
The missing-dist branch is now reserved for the headless-serve contract
only. The SPA routes mount unconditionally and already cope with a
missing dist per-request (_serve_index returns the same 404 JSON when
index.html is unreadable; the /assets mount gains check_dir=False so
StaticFiles 404s instead of raising at mount). The dashboard recovers
the moment a build lands on disk — no restart needed.
Direction from #82666 by @codexbt (his PR's rebase dropped the product
hunk, leaving only the test; the test is cherry-picked as-is and this
commit restores the behavior it pins, adapted to the current mount_spa
shape: headless guard preserved, per-request recovery instead of a
per-request exists() check).
Follow-up on the cherry-picked #90030: candidate.resolve() breaks the fix
on the standard Linux venv layout, where venv/bin/python is a symlink to
the base interpreter. Resolving makes the venv python compare equal to
the dependency-less base (so the swap never happens), and returning the
resolved target would spawn the bare base interpreter, bypassing
pyvenv.cfg — the fix would silently not fix#90026 on the exact platform
it was reported from. Compare and return normalized UNRESOLVED paths:
the venv path IS the interpreter's identity. Adds the symlink-layout
regression test; live-E2E'd with a real dependency-less base runtime.
Under an SSH remote backend the web server is launched by running the uv
BASE interpreter with the venv's site-packages injected into sys.path at
startup, so sys.executable is a dependency-less python. Detached
dashboard actions spawned from it (Update now, restart, anything routed
through _spawn_hermes_action) inherited neither the injected path nor a
PYTHONPATH and died on the first third-party import — 'Update now'
always failed instantly with ModuleNotFoundError: No module named 'yaml'
while 'hermes update' from the venv worked (#90026).
_dashboard_spawn_executable now prefers the install's own venv
interpreter (venv/bin/python, venv/Scripts/python.exe) when it differs
from sys.executable, resolving the same dependency set the venv launcher
provides. Same-interpreter launches return sys.executable unchanged,
preserving the Windows console-ownership behavior verbatim, and layouts
without an install venv keep the old fallback.
web_extract stopped using an auxiliary LLM long ago (deterministic
truncate-and-store), but browser snapshots still routed oversized
accessibility trees through the auxiliary web_extract model, keeping a
dead-looking aux slot alive across every config/picker surface.
- tools/browser_tool.py: remove _extract_relevant_content and
_get_extraction_model; oversized snapshots always truncate at line
boundaries, store the full tree to cache/web, and append a read_file
pointer (element refs beyond the cut live in the file)
- tools/browser_camofox.py: same — no LLM path
- Remove auxiliary.web_extract slot: config_defaults (removal note, same
pattern as session_search/PR #27590), cli.py defaults + env bridge,
gateway/run.py bridged keys, hermes config display, hermes model picker,
dashboard REST slots, desktop + web AUX_TASKS, i18n labels (en/zh/
zh-hant/ja/ar)
- Docs: env-vars, configuration, fallback-providers, browser + zh-Hans
mirrors (web-search zh-Hans was stale on the old LLM pipeline — synced
to truncate-and-store truth)
- Tests updated: aux bridge uses approval slot, browser tests assert the
LLM path is gone and stored files are secret-redacted
A held port made 'hermes serve' print only uvicorn's bare
'ERROR: [Errno 98/10048] error while attempting to bind on address'
and exit 1 — indistinguishable from a broken backend for the desktop
spawn and wrapping scripts.
- Preflight bind probe (matching uvicorn's SO_REUSEADDR bind flags)
before uvicorn.Server; on conflict print machine-readable
'BACKEND_PORT_IN_USE port=<port>' + a human hint naming likely
holders, exit 75 (EX_TEMPFAIL — existing repo convention, see
gateway/restart.py, kanban_db.py).
- Probe-to-bind race covered: SystemExit(1) from uvicorn's own bind
failure is re-checked and translated on both POSIX and Windows
runner paths.
- --port 0 (ephemeral) short-circuits the probe: unchanged behavior.
- HERMES_BACKEND_READY contract untouched.
- Tests: real held-socket repro (sentinel + exit 75, sabotage-proven
to fail as bare exit 1 without the fix), free-port boot regression,
ephemeral-port regression, probe/classification units.
- Docs: port-conflict paragraph under 'hermes serve' in
reference/cli-commands.md.
pty_ws already fell back to the per-channel active-session file when a
/chat WS connects with no ?resume= param, replaying the whole session
into the PTY, but the frontend only pinned xterm's viewport to the
bottom when resumeParam came from the URL (#59591). The implicit path
had no way to learn a replay was happening, so the viewport stayed at
the top of the scrollback.
pty_ws now sends a one-off JSON control frame naming the session id it
resolved from the active-session file, before any PTY bytes; PTY
output itself always arrives as binary frames, so this is unambiguous
on the wire. ChatPage tracks an `effectiveResume` value seeded from
resumeParam and updated when this control frame arrives, and the
existing follow-scroll/sanitizer/hydration logic keys off it instead
of the URL param alone.
Fixes#93518.
The desktop pools per-profile backends and reaps them after ~10 idle minutes; a reaped profile took its cron ticker with it, so its jobs silently stopped until the user next opened that profile. The primary desktop backend (which outlives the pool) now ticks every local profile store, same as a multiplex gateway (#69377 desktop sibling). External cron providers keep single-store semantics (registries are not profile-scoped); enumeration failure fails open to the active profile. Per-store .tick.lock still dedupes against live pool backends.
When the bind is loopback and the only gate trigger is
dashboard.public_url, the startup refusal now says so explicitly and
gives both exits (configure a dashboard auth provider, or remove
dashboard.public_url if the proxy no longer exists). Prevents the
stale-public_url mystery-locked-dashboard upgrade trap.
Adds a truth-table regression suite for should_require_auth and the
fail-closed message shape.
Follow-up to #93339: the auxiliary.review slot existed in config but was
missing from every model-picker surface, so users could only set the
review model by hand-editing config.yaml.
- hermes_cli/web_server.py: review in _AUX_TASK_SLOTS (REST allowlist,
stale-aux warning sweep)

#93339
- New dashboard.ws_ping_interval / dashboard.ws_ping_timeout defaults
(20.0/20.0) in DEFAULT_CONFIG; hermes_cli/web_server.py reads them for
non-loopback binds. Loopback keeps ws_ping=None (event-loop stalls must
never kill a healthy local connection).
- New dashboard.ws_orphan_reap_grace_s (20.0): tui_gateway/server.py's
_WS_ORPHAN_REAP_GRACE_S now resolves from config via
_resolve_ws_orphan_reap_grace(); the HERMES_TUI_WS_ORPHAN_REAP_GRACE_S
env var is kept as an internal override for backward compat and wins
when set.
- tests/test_ws_keepalive_config.py: real load_config against a temp
HERMES_HOME yaml — defaults, propagation, deep-merge, env override,
invalid-value fallback.
Two CI failures: (1) the target_busy test's global subprocess.run patch
recorded unrelated gateway-init git calls (rev-parse/ls-remote) as the
delivery spawn — now local_delivery_command is monkeypatched to a
sentinel argv so only the real delivery path counts; (2) the new
bot_mode config section is single-field, tripping the dashboard
no-single-field-categories rule — folded into the agent tab via
_CATEGORY_MERGE (same as #93102's fix).
The new bot_mode.envelope_ttl_seconds default created a one-field
dashboard category, tripping test_no_single_field_categories. Merge it
into the agent tab via _CATEGORY_MERGE like code_execution et al.
Lowest-hop voice path in both directions for desktop + remote gateway:
mic audio goes straight to the profile's STT provider and reply text is
synthesized on the desktop with the profile's TTS provider. The
desktop-gateway link carries only text (which the chat stream carries
anyway). No second key store: GET /api/audio/voice-config returns the
profile's resolved provider/model/language/key using the exact resolution
chains transcription_tools/tts_tool use, over the authenticated REST
channel. Keys live in renderer memory only.
Backend:
- tools/voice_client_config.py: single resolver; per-provider client
wire shapes (openai-multipart, xai-stt, elevenlabs-stt, openai-speech,
elevenlabs-tts). Server-host-only providers (local whisper, edge,
command/plugin) and missing credentials resolve to {mode: relay}.
xAI OAuth stays relay (bearer refreshes server-side).
- web_server.py: GET /api/audio/voice-config, profile-scoped via the
same _config_profile_scope seam as /api/audio/transcribe.
- config_defaults.py: voice.client_direct gate (default true).
Desktop:
- lib/voice-client-direct.ts: config fetch keyed by (connection,
profile) with 60s TTL, provider-direct STT + TTS calls, sentence
cutter mirroring the server pipeline's contract.
- Dictation (use-prompt-actions + session-tile) tries client-direct
first; null -> existing relay unchanged; provider rejections surface.
- voice-playback.ts: client-direct speech session as the top rung of
startSpeechStream/playSpeechText; WS relay + POST fallback unchanged
below it. Barge-in via the same stopVoicePlayback sequence bump.
Validation: 13/13 backend E2E (real temp HERMES_HOME + real resolution),
live FastAPI TestClient E2E (direct + gate-flip), 15/15 client tests
(wire shapes, scope-keyed caching, rejection surfacing, sentence cutter),
sibling suites 72/72 + 36/36, tsc + eslint + ruff clean.

Builds on @mrsucesso's durable-marker recovery (previous commit):
- GET /api/hermes/update/receipt — the full durable receipt (steps,
skips, gateway restart outcome, fleet matrix) + compact summary; the
authoritative update-outcome record (written by every run since
#91283, including refused/failed).
- /api/actions/hermes-update/status now attaches the receipt summary,
and when BOTH the in-memory registries and the update.log marker are
gone (dashboard restarted + log rotated — the #81193 state), a
finished receipt reports the outcome: success→0, partial→1. A
still-running receipt proves nothing (clients keep polling).
- Desktop (updates.ts): the apply poll reads the attached receipt — a
finished receipt whose run started at/after this apply is
authoritative, replacing timeout-based failure inference across the
update's restart gap ('Backend update failed' on successful updates,
#81193; 'boot failed' during update restarts, #87359).
Live-verified: real uvicorn server + real UpdateReceipt writer (the
exact code hermes update runs) over real HTTP — receipt endpoint 200
with summary; #81193 state (no registries, no marker) reports success
from the receipt alone; partial receipt with a DOWN fleet row maps to
exit 1 (no false success).
