docs/ was not the documentation site; it was a grab bag of long-form
design notes, wire contracts and observability guides that landed with
feature PRs because their authors needed somewhere to put them. Root
AGENTS.md already says long-form dev docs live in
website/docs/developer-guide/; this moves the 14 living documents there
(or to the matching user-guide section) so they are published, searchable
and linked from the sidebar instead of being found by grep only.
Developer guide: micro-compaction, gateway-session-lifecycle (was
session-lifecycle), state-db-recovery, multiplexing-gateway,
chronos-managed-cron-contract, relay-connector-contract, observer-hooks
(was observability/README), gateway-monitoring (observability/monitoring),
relay-shared-metrics, middleware, streaming-tts, billing-lifecycle.
User guide: egress/network-isolation (was security/network-egress-
isolation), features/kanban-multi-gateway (was kanban/multi-gateway).
Each page got title/description frontmatter and a sidebar entry; repo-
relative links became site links or GitHub blob URLs; two MDX brace
hazards escaped. Every in-tree pointer (module docstrings, config
comments, the relay conformance test's Path, the monitoring-doc test,
gateway-internals, cron-internals, kanban docs, .dockerignore, AGENTS.md)
now names the new location. `docusaurus build` passes with no unresolved
links on the moved pages.
Unpinned cron jobs snapshot the global provider/model at creation and fail
closed when the global default drifts (#44585). Pinning was the only way
forward, but it makes a job stop tracking the global default forever.
Add resnap: refresh an unpinned job's provider/model snapshot to the CURRENT
global resolution without pinning it, so it adopts the user's deliberately
changed default while keeping tracking future changes. Single job via
cronjob(action='resnap', job_id=...) or hermes cron resnap <id>; bulk via
cronjob(action='resnap', all=true) or hermes cron resnap --all. Refuses to
guess scope when neither is given. The drift-guard alert now points at both
options (pin vs resnap). No inference call is made — it recomputes the
snapshot string from config.
A cloned profile carried the source's TELEGRAM_BOT_TOKEN, DISCORD_BOT_TOKEN,
allowlists, WHATSAPP_ENABLED, API_SERVER_KEY and the platforms:/telegram:/
discord: config sections byte-for-byte. Standalone, that made two gateways
fight over one bot's long-poll; under multiplex it blocked
`hermes gateway migrate --multiplex` with one duplicate-credential finding
per platform per clone (18 on a real 10-profile install).
Every clone entry point (CLI --clone/--clone-from/--clone-all, dashboard
POST /api/profiles, TUI/Desktop profiles.create incl. its mirror_credentials
.env copy) now strips channel settings after the copy. The key set is derived
from the adapters — Platform enum + plugin registry (required_env,
allowed_users_env, allow_all_env, cron_deliver_env_var), the gateway env table
(gateway.config_env._ENV_STEPS / _ENV_ENABLE_CREDENTIALS) and each platform's
env prefix — so a new adapter is covered without a hand list. --clone-all also
drops pairing/WhatsApp-session/gateway ledgers. Provider and tool keys, the
model block, memory, skills and SOUL.md are untouched.
`--clone-channels` (REST/RPC: clone_channels) keeps them; it is refused when a
live multiplexer already serves the source and otherwise warns which
platforms are now shared. `hermes profile list` prints the same warning for
existing clones whose bot credential is byte-identical to the default's.
The dashboard's per-platform env-prefix table moves into profile_channels so
Channels-page cards and the clone stripper share one definition.
Moves a per-profile-gateway install onto one multiplexed default gateway:
table-driven preflight (duplicate credential via the gateway's own
fingerprint; secondary port-binders without a /p/<profile>/ ingress),
--dry-run, apply (stop + uninstall each secondary's service, record it in
<default>/gateway_migration.json, flip gateway.multiplex_profiles through
the config API, restart/install the default on the same service manager,
verify served_profiles), and --standalone rollback from the manifest.
Idempotent; refuses cleanly when already multiplexed or blocked.
`hermes profile create` points at `hermes gateway restart` when a live
multiplexer is detected (the served set is snapshotted at startup).
Under gateway.multiplex_profiles the default gateway serves every profile, yet
four startup/status paths still reasoned from the wrong source:
* A secondary profile's API_SERVER_KEY (which the docs REQUIRE for /p/<profile>/
auth) auto-enabled api_server in that profile's config, so
_load_secondary_profile_config raised SecondaryPortBindingConfigError and the
whole profile was skipped. gateway/config_env.py::_enable_from_env now leaves
`enabled` alone for port-binding platforms while a multiplexer loads a
NON-default profile (home override + multiplex flag, the same signal
gateway.config uses for scoped reads); the credential still lands in extra so
the shared listener can authenticate the prefix. Default profile unchanged.
* "Is this profile served?" was re-derived from the default config.yaml plus
GATEWAY_MULTIPLEX_PROFILES as seen by the CLI process. `hermes -p coder ...`
loads coder's .env, so an env-only opt-in on the default profile was invisible
(guard never fired, status said stopped) and an allowlist edit flipped the
answer before the restart. named_profile_served_by_running_multiplexer now
reads the pid-verified default gateway_state.json served_profiles (written by
_record_served_profiles) first and falls back to config derivation only when
the key is absent. The record helpers live in hermes_cli/gateway_multiplex_served.py.
* The served-profile guard ran only inside `gateway run`. `hermes -p X gateway
start|install|restart` reached the service manager, whose unit then exited 78
forever (systemd parks it while the CLI prints "started"; launchd KeepAlive
respawns every 30 s). The service verbs now run the same guard up front
(exit 78, same message) and accept --force; the Desktop /api/gateway/start
route returns 409 for a served profile instead of spawning a doomed child.
* Status surfaces disagreed: `hermes -p coder status` said stopped, `hermes -p
coder cron status` said "cron jobs will NOT fire" while `cron list` said fine,
and the default `hermes status` never listed served profiles. Both now route
through the probe / the recorded served set. The -p/--profile matcher in
_scan_gateway_pids and gateway.status._command_line_belongs_to_profile compares
the flag token for equality (`-p ops` no longer claims -- or lets `gateway
stop` SIGTERM -- an `-p ops-2` gateway).
Docs: multi-profile-gateways.md now describes the start/install refusal, the
--force flags, the API_SERVER_KEY behaviour and the single default-home
gateway_state.json (the per-profile runtime_status.json claim was wrong).

editorial_name, a simple one_line_description and a compelling

user wants to share it."
Tests updated for the new strings; review_text() gains direct coverage.

* feat(auth): Nous free tier core: anonymous identity minted on first use, welcome inference, shared-store scoping
A fresh install with no provider sets up a free Nous identity (anonymous auth method of the nous
provider) instead of forcing the setup wizard. The identity is persisted through the same path a
real login uses, so the resolver ladder is unchanged. Two seams differ: token acquisition
re-exchanges the anon credential (no refresh token), and routing pins the welcome host's single
model nous/welcome. One identity per shared store; nous.guest: false turns the free tier off.

New page explaining what a fresh install gets before any key or sign-in
(free inference on nous/welcome plus connectors), how the free tier
coexists with a user's own API key, how to sign in with hermes auth

nous.guest, what hermes logout does in each state, a troubleshooting
table, and a plain privacy note. Wired into the Using Hermes sidebar.
* fix(auth): logout leaves the free tier alone and clears the shared store for a real Nous account
Logging out of the free tier is a no-op: it is not a login, so nothing is cleared and the user
is told they were never signed in. Logging out of a real Nous account now also clears the
cross-profile store, so a profile logout is not silently re-adopted on the next boot.

Both the provider resolver's terminal rung and the CLI first-run check now try to set up the free
tier before declaring nothing configured. On a fresh install the first command lands in chat on
nous/welcome; a failed setup still falls through to the existing guidance.
* Add hermes auth upgrade: sign the free tier into a Nous account while keeping its connectors
The device-code flow runs as usual, with a promotion intent registered on the portal between the
code request and the token poll so the account that approves the code inherits the free tier's
connectors. The promotion status decides the outcome: only a completed one is followed by the
token grant, which is persisted over the free-tier singleton and the shared store. Declined,
superseded, retired and busy outcomes each print their own plain copy, and a retired identity is
cleared so the next use sets up a fresh one. User-facing text never names the free tier's internals.
* Show the Nous free tier as one picker row with nous/welcome and hide it when nous.guest is off
* fix(auth): upgrade opens the consent page for this sign-in; one mint attempt per process; forced free tier wins the first-run check
The browser leg of hermes auth upgrade now prints and opens the promotion claim URL with the
claim code, not the generic device page. A failed mint is attempted once per process so several
bootstrap sites cannot hit a closed gate or a 429 twice; a retired credential resets that so
re-minting still happens. HERMES_FORCE_GUEST is honoured ahead of the first-run provider check.
* fix(auth): pin the welcome model on the selected route, not on profile state; background setup retries after a failure
A credential-pool entry can select a paid Nous key while the profile singleton is still the free
tier. The model pin now keys on the resolved endpoint (welcome host) in agent init and /model, and
the pin in model normalization is removed since it had no route to look at. A failed background
identity setup releases its latch so a later attempt in the same process can try again.
* fix(auth): decide the Nous model together with the route on every credential-pool swap
The credential pool can move a Nous agent between the welcome host and the portal host after
init. One helper, pin_model_for_route, now runs at init and inside every pool swap, so the
welcome host always carries nous/welcome and a paid endpoint always keeps the caller's model.
* fix(auth): apply the route model policy on every wire mode during a pool swap; release the setup latch if the thread cannot start
* fix(auth): free-tier lifecycle takes profile then shared lock, reconciles with the shared store, persists the mint before exchanging, and clears only the identity that died
The shared store is the identity of record for a Hermes root: a profile holding a stale free-tier
identity adopts a sibling's newer sign-in instead of keeping the guest, and never overwrites the
shared account. Locks are taken in the documented order (profile, then shared). A minted credential
is stored as soon as create succeeds, so a rate-limited or timed-out exchange does not lose it and
trigger a second mint. Retiring a dead credential removes only that credential from both stores.
Guest exchange uses the resolver's canonical portal URL.
* fix(auth): a credential rotation never rewrites the conversation model; connectors honour the off switch and replace a retired free-tier credential
The welcome host serves one model, so a rotation onto it is refused for any conversation on another
model instead of silently switching that conversation to nous/welcome (the model pin applies only
when a route is first chosen). The connector token path now treats the free tier as absent when
nous.guest is false, including cached tokens, and shares the one dead-credential rule with
inference: a retired identity is replaced once rather than returning its stale token.
* fix(auth): plain login never imports the free tier as OAuth credentials; the gateway startup line reads persisted state only
A free-tier identity in the shared store is not an OAuth credential to offer for import; a real
sign-in replaces it. The gateway's startup notice now answers provider precedence from persisted
state (no token refresh at boot), so an expired free-tier token cannot stall the online message.
Consolidated re-apply of #96988 onto current main. Ported from
Merit-Systems/OpenInstinct (MIT) opaque-handle autofill design: the model
sees vault handles + login metadata, the password is resolved and filled
server-side over the supervised CDP socket, and filled values are scrubbed
from every browser tool result by an unconditional redaction registry.
Rebase adaptations to the Sep-2026 facade/sibling layout:
- toolsets: one _HERMES_CORE_TOOLS entry (the browser toolset derives from it)
- hermes_cli/main.py: vault parser registered via the subcommand owner table
- file_safety: vault/ joins the _READ_DENIED_DIRS credential-dir table
- redact: registry scrub runs before the redact_secrets early-return
- browser_vault_tool: _run_browser_command now lives in browser_tool_session
POST /api/sessions/{id}/chat, /chat/stream and /v1/runs take an optional
"author" object. absent or null keeps today's behavior; a non-object is a 400
invalid_author. the value reaches run_conversation as turn_author and nothing
else: it is a claim by an API-key holder and grants no capability.
hermes peer dm and peer run add the author to the request body when the
message_agent runner launched them with HERMES_TURN_AUTHOR set, so a
cross-machine dm is attributed the same way a local one is.
The dpaste.com fallback path kept pastes for 7 days (vs the promised
6-hour auto-delete), could not be deleted by `hermes debug delete`
(anonymous pastes have no owner token), and the pending-paste sweep
skipped dpaste URLs entirely — while the share output still claimed
pastes auto-delete in 6 hours.
- Default the dpaste.com fallback retention to 1 day (dpaste's minimum)
across --expire, upload_to_pastebin, and build_debug_share so the
dashboard endpoint benefits too
- Print an accurate warning when uploads fall back to dpaste.com
(retention window + no delete path) instead of the 6-hour promise
- Mention the fallback retention in the CLI and gateway privacy notices
before the user consents to uploading
- Explain in `hermes debug delete` errors why dpaste.com pastes cannot
be deleted and that they expire on their own

- hermes_cli/plugins_cmd_catalog.py: new sibling owning resolution, the
.hermes-catalog.json provenance sidecar, search/info/validate, re-pin on
update, and the dashboard/TUI payload builders. plugins_cmd.py only
gains the hooks (cmd_install catalog branch, cmd_update / dashboard
update re-pin, dashboard_install_plugin catalog_name + kill list,
dispatch entries); the community index (plugin_index.py) is gone.
- hermes_cli/plugin_catalog.py: catalog_dir parameter replaces the
test-only HERMES_PLUGIN_CATALOG_DIR env var; live refresh reads ONE
published document (/docs/api/plugin-catalog.json, 6h cache, in-tree
fallback) instead of the unauthenticated GitHub contents API (60 req/h,
1 request per entry); in-tree and live removals are unioned so a stale
cache can never un-block.
- Catalog route lives in web_routers/dashboard_ui.py (the facade is off
limits); _plugin_runtime_status shared from web_server_dashboard.py;
hub rows carry removed_reason. TUI plugins.manage gains catalog_name
install, catalog row fields and an update action.
- plugin_validate: the probe context honours ctx.get_config defaults
(real plugins do int(ctx.get_config("timeout", 180)) in register()).
- Installed-state merge matches through the sidecar's catalog_name
first — catalog names rarely equal manifest names.
- extract-plugins.py emits plugin-catalog.json; deploy-site triggers on
plugin-catalog/** so entry merges republish it.
run_backup() previously wrote "hermes-backup-<timestamp>.zip" on every
invocation without deleting old ones. Hourly callers accumulated 157 zips
(14 GiB). Add _prune_run_backups() to keep the newest N (default 3,
configurable via backup.run_backup_keep or --keep CLI flag).
Persist paused state, timestamp, reason and no first trigger in the original
locked creation write. Forward the same boolean contract across CLI, tool,
gateway API and dashboard API, validating at the store boundary. Preserve
explicit operator force-run behavior and normal enabled creation.
The live CLI probe also caught the command shim dropping failure return codes;
forward them so invalid creation reports exit 1 rather than success.
Credit earlier atomic-creation work in #78935 and #94952 and the focused
implementation in #104578. The broader manifest staging layer is not imported.

Add explicit RFC 8628 device login and oauth.flow selection while keeping
browser PKCE and the SDK runtime refresh path. Reuse issuer/resource
validation, configured client authentication and profile-scoped storage.
Only persist an approved, validated grant; never echo endpoint error bodies.
Slim redo of #104752 by @wjorgensen, replacing duplicate HTTP/storage
wrappers with the existing SDK and two real-wire invariant tests.

hermes_cli/plugin_compat.py is now the single source of truth for the compat window:
COMPAT_REMOVAL_DATE = 2026-09-14; scan_plugin() statically finds `from F import n`, `import F` + `F.n`,
alias forms and string targets against compat_manifest.json; compat_report() aggregates over the user's
ENABLED external (non-bundled) plugins; disable_reason() decides the loader's skip.
Surfaces (all read from that one report):
* CLI: yellow block under the banner naming plugins + date + `hermes plugins compat` (red + DISABLED after)
* `hermes plugins compat [--json] [path]`: file:line, old -> new per hit; exit 1 while anything remains;
`path` lets a plugin author scan their own checkout
* `hermes doctor`: "Plugin import paths (removed Sep 14, 2026)" section next to the xAI retirement check
* `hermes update`: post-update notice alongside the FTS/curator notices
* Desktop: compat_report() writes HERMES_HOME/.plugin-compat-report.json (deleted when clean); Electron
shows ONE warning dialog per distinct report after the backend is up and persists the dismissal in
userData/plugin-compat-dismissed.json. A new affected plugin, or the date passing, is a new report.
From the date, PluginManager skips a hitting external plugin before importing it, with the reason in
LoadedPlugin.error ("uses N import path(s) removed on 2026-09-14; run `hermes plugins compat` ...") — the
same path a plugin with a broken register() takes, so nothing else is affected. Escape hatch:
plugins.allow_deprecated_imports: true (config_defaults), which only helps until the compat commit is
actually reverted.
Docs: COMPAT_MANIFEST.md (removal date, what-happens table, author instructions), plugin dev guide section.
Tests: tests/test_plugin_compat_notice.py (scanner forms, report scope, date gate + escape hatch, summary
text, report file lifecycle, loader skip via a real PluginManager), electron/plugin-compat-notice.test.ts
(show once, re-show on a different set or on the date passing, malformed file ignored).
Live A/B on this box with a demo plugin on old paths: before the date it loads and the banner/doctor/report
name it; with today=2026-09-14 it is skipped with the reason and the banner turns red; with the escape
hatch it loads again.
For each issue anchor present in BASE 63279301bc non-test .py and absent on HEAD, the BASE comment/docstring block was re-attached at the HEAD location of the code it explained (matched by the distinctive code line / enclosing def). Sentences already covered by an existing HEAD comment were deduped; the issue number always survives. Insert-only: no code lines changed.
moa, fallback, worktree, browser, secrets, egress, migrate, whatsapp-cloud,
checkpoints, bundles, curator, pets, journey, computer-use, sessions and
completion each become a build_<group>_parser() builder. Closure handlers
that only closed over their own parser moved verbatim; sessions/completion
take the handler by injection. --help/usage/defaults byte-identical for all
399 parsers in the tree (in-process dump before/after).
Coatue FR (Frank Long): jobs delivering into shared channels publish
engine failure notices ('⚠️ Cron X failed…') to those channels with no
opt-out. Adds an optional per-job failure_deliver field sharing
deliver's grammar: on failure, targets resolve from failure_deliver
when set (local = structural silence; state still recorded in
last_status/last_error/run history). Success delivery is unchanged;
absent field = today's behavior byte-for-byte.
Honored by every failure-category engine notice: the run_job failure
summary (+streak nudge), the escaped-failure retry path, drift-skip and
blocked-config alerts (composed into the same delivery), and the
gateway-shutdown interrupted-run notice (_notify_interrupted_cron_jobs).
Surfaces: cronjob tool create/update (same bot-chat validation as
deliver; '' clears on update), hermes cron create/edit
--failure-deliver, docs tip in automate-with-cron.
Existing fake_deliver test doubles gained **kwargs for the new
for_failure keyword — signature-compat only, no behavior change.
Run models locally as a first-class provider. The CLI grows a managed
llama.cpp runtime (engine install, model download, server supervision);
the desktop app grows the full setup and management story on top of it.
GUI surfaces ship behind the desktop --local launch flag (hermes desktop
--local, or the flag on the packaged app); backend routes and the CLI
are always live.
Runtime (hermes_cli/local_runtime/):
- curated GGUF catalog with per-machine variant selection: hardware
probe (VRAM/RAM/UMA), fit planning with spill accounting, quant choice
by context window
- derived recommendation: quality-ranked picks gated by a predicted
decode-speed floor, bandwidth-aware on unified memory; the decision
table is pinned as a test (pick AND reason per memory class), and the
Recommended badge explains its pick in a tooltip fed by the resolver's
actual branch
- engine install + model download with resumable split parts, cumulative
plan-level progress, and staged-model integrity (a split GGUF counts
only when every part is present)
- server supervision: spawn/adopt/stop, router mode with per-model load
progress relayed over SSE, abandoned-request cleanup
Desktop:
- Settings -> Providers -> Local models: one-click quickstart (install
engine, download the recommended model, boot) plus per-model download/
activate/eject, fit-ranked catalog with context pills
- model pickers (composer dropdown + Cmd+K) show staged local models,
in-flight downloads as live progress rows, and load-into-memory bars
- local-setup campaign tip for eligible hardware; System resources
statusbar widget (GPU/VRAM/RAM); in-chat load progress during sends
- friendly dead-server errors, and failed agent builds retry on the next
send instead of wedging the session
Co-developed with NVIDIA field feedback on RTX 5090 and DGX Spark.
- _profile_export_directory(): when the managed store, the home-sibling
store, AND the temp dir all resolve inside Git checkouts, raise a clear
ValueError instead of warning and proceeding — a stderr warning would not
stop a scripted export from staging a secret-bearing archive in a source
tree, which is the exact #92457 incident class. All three callers already
surface ValueError cleanly (CLI/TUI print Error: + exit, API returns 400).
- .dockerignore: drop the /default.tar.gz line made redundant by the global
*.tar.gz pattern this PR adds.
- hermes profile export -o help text: stop advertising the old
<name>.tar.gz cwd default.
- Tests: cwd-in-unrelated-checkout topology (the second production shape
from the blocking review) and the fail-closed path. Mutation-checked:
both fail on the pre-fix helper.
The old text read as if --yes answers yes to every prompt. It accepts the config-migration and stash-restore prompts but skips the fork-upstream prompt without adding a remote (#97052 review); say so.
Adds a one-shot `hermes desktop --setup-tcc-identity` command that creates a
self-signed code-signing certificate in the login keychain (openssl +
security import), grants codesign access to it, writes
desktop.macos_signing_identity to config.yaml, and re-signs the packaged app
with a certificate-anchored Designated Requirement.
macOS persists permission grants (Full Disk Access, Accessibility, Files and
Folders, microphone) against the app's code-signing identity, not its path.
The default identifier-pinned ad-hoc signature is stable across rebuilds, but
a certificate-anchored identity is the strongest guarantee — the same
mechanism yabai/skhd rely on. Previously users had to create the certificate
manually in Keychain Access; this command automates the whole flow and is
idempotent (re-run after updates).
Docs: desktop.md TCC section now leads with the command, keeps manual steps.
Tests: 4 new — fresh cert creation path, idempotent reuse, non-macOS no-op,
cmd_gui early-exit before build.
* feat(cron): durable failure incidents with signature dedup and ack
Introduce a durable cron incident store (cron_incidents in the shared
cron/executions.db) that groups "same job + same error signature" across
runs, so a known recurring failure stops re-pinging the operator every run
once it has been acknowledged.
- cron/incidents.py: lazily-created incident table (detected -> alerted ->
reviewed -> closed lifecycle; closed is per-signature terminal), sha256
signature dedup over job_id + normalized error, redacted/truncated error
storage, failure-type classification, and ack/list/get/count helpers.
- cron/scheduler.py: record an incident on the failure delivery path and
suppress the per-run failure ping when the exact signature is acked (both
the normal failure path and the processing-raised retry path). Best-effort:
an incident-store error never breaks the cron run or delivery. Streak nudge,
alert-once markers, and delivery-error behavior are untouched.
- hermes_cli: add `hermes cron incidents [--state ...]` and
`hermes cron incidents ack <id>`.
- tests/cron/test_cron_incidents.py: dedup, lifecycle, redaction,
classification, lazy-schema, scheduler gating, and CLI coverage.
Non-goals deferred to later slices: Discord buttons/review view, HMAC action
tokens, owner-agent review launch, approval-gated fixes, incident playbooks.
* refactor(cron): tighten incident lifecycle, wire alerted state and suppressed_acked outcome
Follow-ups on top of the salvaged #94692:
- Drop the dead 'reviewed' state and the SQLite CHECK (state validity
lives in INCIDENT_STATES so future slices can add states without a
table rebuild); lifecycle is detected -> alerted -> closed.
- Actually mark incidents 'alerted' after a failure ping reaches
delivery, on both the normal and exception delivery paths.
- Record ack-suppressed runs with a distinct 'suppressed_acked'
delivery outcome (registered in cron_health monitoring) instead of
the ambiguous generic 'suppressed'.
- Drift-skip alerts explicitly bypass the ack gate (they carry the
remediation command and alert once via drift_alerted already).
- Docs: failure-incidents section in the cron guide.
- Tests for the alerted transition + never-resurrect-closed.

The desktop app spawns `hermes serve --ws-only` instead of `hermes serve`.
The slim server (tui_gateway/entry_ws.py) uses the bare websockets library
to call handle_ws directly — same dispatch surface, same 158 RPCs, same
events, zero HTTP framework. tui_gateway.server has zero FastAPI imports;
the slim server never touches web_server.py (19.8K lines) at all.
Full backward compat: older runtimes strip --ws-only and fall back to
regular serve (still headless, just through uvicorn).
Bot Mode always hides canonical 'Bot Chat' sessions, but _find_bot_chat's
GET /api/sessions listing used the default include_hidden=False path, so
the existing hidden row was invisible, _ensure_bot_chat tried to create a
duplicate, and the peer DB's UNIQUE(title) guard rejected it — DM failed.
- api_server: GET /api/sessions now accepts an exact-title lookup
(?title=...) and honors include_hidden=1 ONLY alongside a title filter,
so canonical hidden rows resolve without exposing a blanket hidden
listing on the client surface. The title needle is pushed into SQL
(search_query) so old hidden rows outside the recency window are found.
- peer dm client: _find_bot_chat sends title + include_hidden=1; older
peers ignore the unknown params and degrade to today's behavior.
- Clear diagnosable error on the older-peer duplicate-create rejection,
naming the hidden canonical chat and the PATCH hidden:false workaround.
- Unit tests (hidden resolution, no duplicate create, older-peer error,
older-peer visible fallback) + real-gateway E2E over a real state.db.

Adapts the in-place branch update from PR #89507 (@willfrombr) onto the
switch-by-default behavior: the deterministic switch path remains the
default so non-interactive updates (desktop, gateway, cron) never dead-end
on a merge conflict, and deliberate custom-branch users opt in with
updates.parked_branch_strategy: update_in_place. --switch-branch overrides
the in-place strategy for one run (deep feature branches that must not
accumulate update merge commits). Docs + config comments + tests cover
all three routes.

Review feedback on #89507: in-place merging suits a branch that tracks the
target with a small patch set, but a long-lived feature branch (a PR branch
hundreds of commits deep) does not want an update-driven merge commit
written into its history. Reported against a checkout carrying 819 unmerged
commits.
--switch-branch routes the unmerged case to the switch path instead: the
checkout moves to the update target and updates there, and the branch is
left byte-identical — no merge, no commit, nothing written to it. The tree
is known clean on that path (the guard checks dirty before cherry), so a
dirty tree still gets the loud skip, unchanged.
Opt-in: without the flag the default remains the in-place update, which is
what keeps a small-patch-set branch's running code current.
Tests: the flag switches and leaves the branch tip byte-identical; the
default without it still updates in place. The first fails if the flag's
branch is severed.

deliver='bot-chat[:<profile>]' is a machine-local pseudo-platform: the
scheduler delivers job output as a real inbound turn in the target
profile's canonical Bot Chat via the chat CLI lane (--in ~ -c "Bot Chat"
--create-if-missing -Q --query-file), the same lane Bot Mode
agent-to-agent messages use. The bot reads the output, acts on it, and
responds in its chat — instead of the output only landing in Run history.
- cron/scheduler.py: token parsing, target resolution (own profile /
named local profile / unknown -> skipped with warning), subprocess
delivery lane with cron.bot_chat_delivery_timeout_seconds (default
600s), preflight exemption, and bot-chat entries in
cron_delivery_targets() for UI pickers. Excluded from 'all' by design.
- tools/cronjob_tools.py: create/update-time validation — named profiles
must exist on this machine (fail at create, not at 3am); deliver schema
documents the new token.
- tui_gateway/methods_tools.py: cron.manage add forwards deliver.
- hermes_cli/profiles.py: list_profile_names() cheap name-only scan.
- hermes-bots plugin: Create Cronjob dialog gains a 'Send results to'
picker (Run history only / <bot>'s chat); bot-chat jobs send the BARE
token on the profile-scoped create so Desktop-side aliases can never
name a profile the backend doesn't have.
- Docs: user cron guide, automate-with-cron, cron-internals.
Machine-local by construction: names resolve only against the executing
machine's ~/.hermes/profiles/, so overlapping profile names across
multiple connected gateways are unambiguous.
Phase 2 core slice of #91277: the updater now knows WHAT it is operating
on before it mutates anything.
- hermes_cli/update_inventory.py (new): side-effect-free runtime
inventory — install kind via detect_install_method (git / docker / nix
/ apt, updatable-in-place or not, with the correct external update
command for image/package-managed installs), all profiles, every live
gateway with its supervisor (systemd / launchd / manual via the
fleet-wide _get_service_pids), running code_sha/code_version from the
#91283 gateway_state.json stamps, and the restart mechanism each
runtime will get.
- hermes update --plan: prints the plan and exits; runs BEFORE the
docker/nix refusal gates so image-managed installs get a useful
'not updatable in place + right command' report instead of a bare
refusal. Read-only, safe on a live fleet.
- Every real update run now records the pre-update plan in its receipt
('plan' key) and prints a one-line fleet summary, so post-mortems can
compare what the update SAW against what it did.
- Docs: updating.md (--plan section + receipts/fleet-check section),
cli-commands.md (flag row + receipts behavior bullet).
- 11 tests: two-profile fleet classification, docker not-in-place,
dead-PID exclusion, PID-file fallback dedupe, all-probes-fail
never-raises, JSON round-trip for the receipt, print output shapes,
receipt integration.
