The 6-line try/except copy of "load_config() or {}" (also in doctor_live and
kanban_decompose, hermes_cli lane) took a full deepcopy per tool call for a
dict that is only read. load_config_readonly already degrades to the
last-known-good / defaults on a broken file, so the outer except was
defense-in-depth around a path that does not raise. Behavior change: none.
Tests already patch tools._load_config by name and continue to pass.
Four bundled plugins wrapped get_hermes_home() in a try/except that fell back
to ~/.hermes on ImportError (a2a/protocol._hermes_home, photon/auth
._auth_json_path, google_chat adapter inline, openviking done in the previous
commit). A bundled plugin cannot lose hermes_constants -- each already imports
gateway.* / agent.* from the same tree -- so the fallback was dead code that
was also wrong on Windows (%LOCALAPPDATA%/hermes) and under a profile override.
telegram's gmail-triage verb path used Path.home()/".hermes" outright, ignoring
profiles. mem0/_oss_providers baked os.path.expanduser("~/.hermes/mem0_qdrant")
into VECTOR_PROVIDERS at import time, so the Qdrant default landed in the
user's ~/.hermes for every profile; the default is now a lazy callable resolved
by vector_default_config(provider_id) at setup time. a2a/security.py only
changes its import (it borrowed protocol._hermes_home).
Behavior change: on Windows and under profiles these paths now follow the
active HERMES_HOME (they were previously anchored to ~/.hermes in the impossible
fallback / at import time); the default-profile POSIX layout is unchanged.
Test: tests/plugins/test_plugin_paths_follow_profile.py asserts each resolver
(a2a conversations, photon auth.json, mem0 qdrant default, openviking log)
lands inside a HERMES_HOME ContextVar override; sabotage red for the mem0
import-time constant and the photon ~/.hermes fallback.
plugins/platforms/a2a/security.py::redact_outbound shipped text to a REMOTE peer
through 8 private regexes (sk-, sk-ant-, ghp_ only, xox[bap] only, AKIA, JWT,
Bearer, email) and never called redact_sensitive_text, so every prefix added to
agent/redact.py (hf_, glpat-, xapp-, npm_, Telegram bot tokens, private keys,
DB URLs, env assignments, auth headers, plugin-registered patterns) was absent
on the A2A path. gateway/run.py::_GATEWAY_SECRET_PATTERNS and
agent/monitoring/redaction.py::_TOKEN_RE/_BEARER_RE were two more parallel
"fallback" lists to maintain.
Now agent/redact.py::redact_for_egress is the one egress scrub:
redact_sensitive_text(force=True) + a bearer sweep for prefix-less opaque
tokens, fail-closed ("[redaction-unavailable]"). Gateway user-facing text,
monitoring export and A2A outbound call it; A2A keeps only its e-mail pass.
Behavior changes: a2a egress now masks the full canonical set; the gateway
chat path returns the fail-closed sentinel instead of a raw string when the
redactor raises; honcho plugin registers hch-at-/hch-rt- with
register_redaction_patterns (masked on every surface; mask shape is the
shared head/tail form instead of "hch-at-[redacted]"); proxy_cli token
display uses mask_secret (4 visible prefix chars instead of 12).
Invariant test: redact_outbound masks a synthesized token for every
registered prefix pattern (fails when reverted to the private list).
Under gateway.multiplex_profiles a served secondary profile's adapter is built and
connected inside _profile_runtime_scope while os.environ still holds the DEFAULT
profile's .env. Credentials and allowlists were already read through the profile
scope (get_scoped_secret / _platform_gate_env), but the non-credential SETTINGS the
adapters read with bare os.getenv were not, so a served profile silently ran with the
default profile's values: webhook listener host/port/URL (SMS, Teams, LINE, Feishu,
BlueBubbles), Signal's connect URL/account gate, mention gating and reactions (Slack,
Matrix, Signal, Feishu, BlueBubbles, Discord), Matrix thread/session/E2EE policy and
message-length limits, Discord backfill/command-sync/attachment caps, Buzz reply mode
and env enablement seed, A2A agent name/port/description/toolsets, and the
api_server model alias.
Every such read now goes through the existing scoped reader (get_scoped_secret, or the
adapter's own scope-aware helper): under a secondary's scope the profile's own .env is
authoritative and a miss yields the default -- never another profile's value; the
default profile and single-profile gateways keep reading os.environ exactly as before.
Buzz and A2A previously short-circuited to "extra only / built-in default" under a
scope, which also dropped the profile's OWN .env; they now read the scope so a served
profile matches its standalone gateway.
The parity harness (temp HERMES_HOME, default + 2 secondaries with distinct values for
every env var each adapter reads, real load_gateway_config + adapter factory in both
topologies) went from 70 raw process-env bypass sites across 14 adapters to only the
HERMES_<PLATFORM>_* perf knobs and the api_server listener vars, which are process-
global by design (agent.secret_scope._GLOBAL_ENV_*).
Breaks the two import cycles that forced Protocol stand-ins in the F821 sweep, so the two
sites now name the real types.
gateway/platforms/event.py (new leaf): MessageType, ProcessingOutcome, MessageEvent moved
out of base.py verbatim. Their only dependency is gateway.session.SessionSource; base.py
imported helpers.py at module level, so helpers could not name MessageEvent. Now
TextBatchAggregator is typed by the real MessageEvent. 249 importers repointed
(`from gateway.platforms.base import` -> `.event`, preserving each import's layout);
gateway.platforms.__init__ re-exports from .event. The three revert-scheduled PLUGIN-COMPAT
pointers that named these symbols (gateway.slash_commands → MessageType, dingtalk → MessageType,
photon → ProcessingOutcome) and their COMPAT_MANIFEST rows now target gateway.platforms.event.
Docs updated: ADDING_A_PLATFORM.md, adding-platform-adapters.md (en + zh-Hans).
tools/mcp_tool_sampling.py: ElicitationHandler no longer holds a back-reference to its
MCPServerTask (mcp_tool imports sampling, so the task type cannot be named there). It only
ever read owner._pending_call_context, so it takes `call_context: Callable[[], Context | None]`
and MCPServerTask passes `lambda: self._pending_call_context`. The consent call is one
`functools.partial`, run directly or inside the captured Context.
ty on the 11 touched production files vs origin/main: 0 new diagnostics, 14 resolved.
(The one `source: SessionSource = None` diagnostic moves with the class; typing it Optional
exposes ~60 unguarded call sites — separate follow-up.)
Tests: tests/gateway + tests/plugins + tests/tools + touched files, 18,235 passed; the 31
failures reproduce identically on origin/main (macOS /private/tmp, systemd socket,
long-path fixtures, live-service tests).
The Sep 2026 decomposition (PR #102117) makes internal import paths a non-API: names now live in
the focused modules that define them. This commit is the ONLY thing keeping the old paths alive,
so external plugins have time to update. It is deliberately a single, unsquashed commit:

removes every shim, stub and manifest at once on the announced date. Nothing in-tree may depend on
these pointers: scripts/check_compat_pointers.py (wired into lint.yml) fails CI if it does.
What it adds (see COMPAT_MANIFEST.md, compat_manifest.json):
- 332 facade modules get one delimited `PLUGIN-COMPAT` block appended at the end of the file
- 1,172 moved names resolved lazily via a module `__getattr__` (PEP 562) — never a top-level import,
so no import cycles; facades that already had `__getattr__` get a chained one
- 592 third-party/stdlib names the old modules used to expose, with their original import statements
- 266 public definitions that had been deleted as unused, restored byte-for-byte from the pre-decomposition
tree (+40 private helpers and 16 imports pulled in only because a restored definition needs them)
- 3 deleted modules recreated as re-export stubs (gateway/startup_watchdog, hermes_cli/observability/
relay_runtime, tools/environments/modal_utils)
- private names (`_x`) get no pointer: they were never API (3,792 skipped)
Verified: all 335 touched modules import under a fresh HERMES_HOME and every manifest name resolves;
the lint reports zero in-tree uses; ruff clean; targeted suites unchanged.
For each issue anchor present in BASE 63279301bc non-test .py and absent on HEAD, the BASE comment/docstring block was re-attached at the HEAD location of the code it explained (matched by the distinctive code line / enclosing def). Sentences already covered by an existing HEAD comment were deduped; the issue number always survives. Insert-only: no code lines changed.
ThreadingHTTPServer request threads do not inherit the gateway's profile
ContextVars, so security.authenticate()/is_trusted_peer() read the
process-global A2A_* env on every request — every secondary profile's
listener authenticated against the default profile's tokens. Capture an
immutable A2ASecurityContext at adapter construction (which runs inside
_profile_runtime_scope for secondary profiles) and have the request
handler consult it instead of re-reading env per request.
Salvage note: the original `get_secret() / except UnscopedSecretError:
os.getenv()` fallthrough in _startup_env was replaced by _profile_scoped()
gating (Buzz/Raft pattern) — inside a secondary profile's scope the scope
is authoritative and a miss never falls through to os.environ.
Salvaged from #80956.
A2AAdapter.__init__ / _default_agent_name / _load_served_agents read
A2A_PORT, A2A_AGENT_NAME and A2A_AGENT_DESCRIPTION from raw os.environ,
so a secondary multiplex profile borrowed the default profile's port and
Agent Card identity. Skip the env read when constructed inside a
secondary profile's scope (_profile_scoped(), #98738 pattern) and fall
to config.extra / module defaults instead. The default profile keeps its
unscoped env precedence.
Salvaged from #100382 (tests trimmed to two).
* feat(a2a): outbound client tools are config-gated — served only when a2a_agents configured, inbound platform enabled, or A2A_PORT set (-561 tok/call on unconfigured installs)
* ci: retrigger after runner startup_failure on rerun attempt
Platforms added to main after the original branch was cut; keeps the
source invariant (every connectable adapter calls _wire_plugin_handlers)
true, and adds qqbot to the invariant test's gateway list.
Rebased onto current main. `hermes_cli/plugins.py` grew 103KB -> 265KB
across 49 commits since the original branch point, and the attribution
mechanism this change hooks into was replaced along the way: the
`_tools_before` / `_plugin_tool_names` snapshot diff is now a
registration ledger sliced from `registration_start`, and `_plugin_id`
is `plugin_key`.
Re-anchored accordingly:
- Discovery-time pre-registration, module reuse, and the `provides_tools`
opt-in are unchanged.
- Attribution credits `_predeclared_tools` ahead of the ledger slice,
since those tools registered before `registration_start` and the slice
cannot see them.
- A failed materialization no longer carries attribution across. The
failure path now sweeps the whole ownership ledger for the plugin key,
not just the `registration_start:` slice, so the pre-registered tools
are disposed along with the adapter. Attribution and the registry now
agree at zero instead of reporting tools the process is not serving.

(cross-machine, specialist peers, being callable) vs delegation/kanban
for same-machine multi-agent; enable, outbound tools, inbound surface,
security model, env reference, quick test, troubleshooting. Registered
in sidebars.ts and the messaging index.
- README/DESIGN/plugin.yaml/protocol.py prose updated to name the A2A
v1.0 canonical discovery path /.well-known/agent-card.json (the code
already served both; only the docs lagged).
A2A authenticates every inbound request via bearer token in do_POST
(401 before dispatch). Without overriding authorization_is_upstream=True,
the gateway's per-platform user allow-list ({PLATFORM}_ALLOWED_USERS)
rejects A2A peers because their identity is a token-derived name or
pod IP, not a platform account in any configured allow-list. Messages
never reach the agent and callers get empty replies.
This is authorization delegated to the bearer-token transport, not a
fail-open: every request is 401'd if the credential is wrong.
Reported by kuangmi-bit (PR #41711 comment, Jun 27).
Attribution: gfdsa's a2a-hermes repro fixture (LOCAL PATCH triad-hermoperator).
The other two patches from gfdsa's fixture were already in our branch:

Two bugs reported by gfdsa (PR #41711 comment, Jul 12) that break the
official a2a-sdk 1.1.0 Python client:
1. Task objects serialized non-spec createdAt/lastModified fields.
The A2A v1.0 Task proto (lf.a2a.v1.Task) only has id, contextId,
status, artifacts, history, metadata. Strict ProtoJSON parsers
reject unknown fields with ParseError. Removed both fields from
build_task(); created_at param kept for call-site compatibility.
2. SSE streaming frames were not JSON-RPC wrapped. A2A v1.0 §9.4
requires data: {"jsonrpc":"2.0","id":...,"result":{StreamResponse}}.
sse_data() now accepts req_id and wraps in JSON-RPC envelope.
sse_done() changed from 'data: {}' to SSE comment ': done' so
SDK doesn't try to parse an empty JSON-RPC response.
All call sites in adapter.py (_emit_terminal, _rpc_message_stream,
_rpc_tasks_subscribe) updated to thread req_id through.
Tests updated: 153 pass (151 unit + 17 integration, including 2 new
tests for JSON-RPC envelope wrapping and fallback behavior).

Consolidates 5 follow-up PRs onto the a2a-work branch:
1. Reply-capture fix (#56437): adapter.send() now only resolves the
blocked RPC Future when metadata['notify'] is True (the gateway's
final-reply marker). Interim sends no longer short-circuit the
response. Also accepts **kwargs in connect() for reconnect compat.
2. Slash command passthrough (#53743): wrap_inbound() passes /-prefixed
text through unwrapped so the gateway command processor sees it.
Fixes /sethome deadlock during A2A onboarding. Documented security
trade-off (bearer auth at network layer compensates).
3. Routable URL in Agent Card (#53736): _build_card() now derives URL
from A2A_PUBLIC_URL env > X-Forwarded-Host/Host header > bind host.
Fixes k8s bug where Agent Card advertised 0.0.0.0.
4. contextId multi-turn memory (#53756): _handle_inbound_task() now
checks top-level params.contextId first (A2A spec), falls back to
params.message.contextId (legacy). Outbound a2a_call also sends
contextId at both top-level and inside message.
5. Type checker fixes (#53759): TypedDict for _SCHEMAS, _FunctionSchema,
_ToolSchema. Removes str() band-aid casts.
All 45 tests pass including new tests for each fix.
Zero core files modified — only plugins/platforms/a2a/ and tests/.

Live Tier-3 testing (CLI agent -> a2a tools -> live peer gateway -> model)
surfaced two bugs the kwarg-style unit tests masked:
1. registry.dispatch calls handlers as handler(args, **kwargs) — args is the
whole dict positional. The handlers used keyword params (url=, agent=), so
the dict bound to the first param and .strip() raised
'dict object has no attribute strip'. Rewrote all three handlers to take
args: dict (matching the spotify/google_meet convention). Added a
registry-dispatch regression test that exercises the real call path the
direct-kwarg tests never hit.
2. The model repeatedly reached for agent_name= instead of agent= (6 retries
before success). Accept agent_name/name and message/text/task aliases so a
reasonable guess succeeds first try.
Verified live: client agent discovers the peer's Agent Card, calls it, and
gets the reply back (PONG round-trip confirmed on both client audit log and
peer conversation log). 39 plugin tests pass.
Single platform-adapter plugin under plugins/platforms/a2a/ — zero core
edits — that supersedes the entire A2A PR/issue cluster. Built on the
ctx.register_platform + ctx.register_tool surface the codebase now exposes.
Outbound (a2a toolset): a2a_discover / a2a_call / a2a_list let the agent
call any A2A-compliant peer over JSON-RPC message/send. Inbound (platform
adapter): a stdlib http.server serves an Agent Card at
/.well-known/agent.json and routes incoming tasks into the agent's LIVE
gateway session (the #11025 insight) — same agent, full memory — returning
the reply over A2A.
Security on by default: no bearer token => 127.0.0.1-only bind; constant-
time bearer auth; inbound prompt-injection filtering + untrusted-peer
framing; outbound credential redaction; append-only audit log; per-context
conversation persistence outside the compaction pipeline.
Stdlib only (no a2a-sdk). 37 tests incl. a live HTTP round-trip
(card + message/send + reply) and a bearer-auth 401 path.
