teknium1 de114b3af1 refactor(platforms): one scoped-secret reader and spec-driven enablement/YAML-bridge boilerplate across all adapters
Scoped secrets — `gateway.platforms._shared.get_scoped_secret` is the single implementation of
the "scope authoritative, unscoped default-profile falls back to os.environ" read:

- plugins/platforms/buzz/adapter.py::_get_scoped_secret (113 LOC, ~100 of which were one
  docstring paragraph pasted 16x) -> 3-line forwarder over the canonical with
  `external_fallback=True`. Its one genuine extra rung (one-shot profile-scope build so a
  Bitwarden-managed key is visible to the startup gate, #95216) moves into `_shared` as that
  keyword plus `_unscoped_profile_secrets`.
- weixin::_wx_secret, matrix::_startup_env_secret, the inline try/except copies in slack
  (SLACK_APP_TOKEN) and telegram (TELEGRAM_WEBHOOK_SECRET/_URL) -> canonical.
- The "extra-first, then scoped env" reader written 11x under 6 names (weixin._extra_or_env,
  bluebubbles/ntfy/photon/wecom `_setting`, dingtalk `_extra_get`, mattermost `_extra_or_env`,
  slack `_extra_or_env_flag/_channel_set`, feishu closures) -> `_shared.extra_or_secret`.
- `authz_mixin._platform_gate_env` -> `_shared.platform_gate_env`; discord/telegram drop their
  `_scoped_gate_env` twins; run.py / run_config_loaders.py / slack import it directly.

Boilerplate — three table-driven helpers in `_shared` replace the pasted docs template:

- `seed_extra_from_env(spec, home_env=)` replaces 8 `_env_enablement` bodies (buzz, google_chat,
  irc, line, ntfy, photon, simplex, teams; raft is a one-liner and untouched).
- `apply_yaml_bridge(cfg, spec)` replaces 7 `_apply_yaml_config` bodies (buzz, dingtalk, feishu,
  matrix, mattermost, slack, whatsapp); discord/telegram keep bespoke bridges (alias keys,
  nested `platforms.*.extra`, generic-key exclusions). buzz and mattermost previously bypassed
  `yaml_env_setter` with hand-rolled `os.environ` writes.
- `env_is_connected(*vars)` replaces 5 identical `_is_connected` (discord, homeassistant,
  mattermost, slack, sms).
- 8 identity `_build_adapter` wrappers deleted; `adapter_factory=<Class>`.

Behavior change:
- buzz `_apply_yaml_config` returned None, so under multiplex a secondary Buzz profile got
  neither env (correctly skipped) nor `extra` for relay_url/channels/allow_all_users/...; it now
  seeds `extra` like every other hook. It also wrote reply_in_thread/reply_to_mode to the process
  env even inside a secondary profile's scope (first-writer-wins leak, #80099 class); it no longer
  does. BUZZ_POLL_INTERVAL is bridged through the same table.
- `home_channel.name` default when `<X>_HOME_CHANNEL_NAME` is unset is now the literal "Home" for
  all plugins (irc/ntfy/buzz used the chat id; simplex/teams/photon/google_chat already used
  "Home", as do the built-in platforms in gateway/config_env.py).
- weixin's non-secret tunables (send_chunk_*, rate_limit_circuit_*) now read through the scoped
  reader instead of raw os.getenv — a secondary profile no longer inherits the default's values.
- `extra_or_secret` treats a blank string in extra as unset (falls to env) and an explicit False
  as a real value, the strictest of the merged copies.
- slack `reaction_trigger_target` bridges via str(); `reaction_triggers` comma-joins any list-ish
  value (was list/tuple/set only) — same env text for every real YAML shape.

Docs: website/docs/developer-guide/adding-platform-adapters.md (the template the copies were
pasted from) and gateway/platforms/ADDING_A_PLATFORM.md now show the helpers and the scoped
reader; gateway/AGENTS.md points at the one implementation.

Tests: tests/gateway/test_shared_platform_boilerplate.py — every plugin `_env_enablement`
reads only through the scoped getter (parametrized over the 8 plugins, spy on the seam, raw
`os.getenv`/`get_env_value` asserted untouched); buzz bridge seeds `extra` for a secondary
profile and still bridges env for the default; one home-name rule; extra_or_secret contract;
external_fallback rung. Existing tests repointed: tests/agent/test_secret_scope_tier1_migration.py,
tests/plugins/platforms/buzz/test_buzz_unscoped_requirement_gate.py.

teknium1 e73f94fa83 refactor(platforms): every plugin setup wizard uses the shared declines_reconfigure gate
Fourteen platform plugins hand-rolled the "already configured? Reconfigure? [y/N]"
gate at the top of interactive_setup (env check + info line + prompt_yes_no(..., False)),
with drifting wording ("X: already configured" vs "X is already configured." vs
"already enabled") and, for LINE and SimpleX, raw input() loops with their own
EOF/KeyboardInterrupt handling and no gate at all. Fixes to the gate (non-interactive
handling, wording, default) therefore reached only the core Telegram/BlueBubbles/webhook
wizards.

- hermes_cli/setup_platforms.py: `_declines_reconfigure` becomes the public
  `declines_reconfigure(label, question, *env_vars)` (any-of env check, so Matrix's
  token-or-password gate fits); `_save_prompted` becomes `save_prompted` alongside it.
  No alias kept; the three core callers are updated.
- buzz, dingtalk, discord, feishu, google_chat, irc, matrix, mattermost, raft, slack,
  teams, wecom: the hand-rolled gate is replaced by one `declines_reconfigure(...)` call;
  post-decline extras (Discord allowlist nudge, Slack manifest refresh, Raft "Keeping"
  line) stay local and unchanged.
- line, simplex: the raw input() loops move onto hermes_cli.cli_output.prompt (masked
  for secrets, "" on Ctrl-C/EOF) and gain the shared gate on their primary env var.

Behavior change: the gate's info line is now uniformly "<Label>: already configured"
(DingTalk/Feishu/WeCom lose the trailing period + inline ID; Buzz/IRC/Google Chat/Raft/
Teams no longer echo the current value in that line). Feishu and WeCom now gate on the
app/bot ID alone instead of ID AND secret. LINE and SimpleX gain a "Reconfigure?" [y/N]
prompt when already configured; their prompts now honour HERMES_NONINTERACTIVE and print
via the CLI helpers instead of bare print(). Prompt defaults (No) are unchanged everywhere.

Not touched: WhatsApp's gate keys on WHATSAPP_ENABLED being truthy (a "false" value must
not count as configured), which the shared any-set gate cannot express — left hand-rolled.

Test: tests/plugins/platforms/test_interactive_setup_reconfigure_gate.py parametrized over
the 14 wizards — with the primary env var set and the user declining, each wizard must have
called declines_reconfigure with that var and returned without prompting or saving.
Sabotage: reverting mattermost's gate fails that row.

teknium1 9b1990583d refactor(gateway): adapters share helpers.cancel_task / MessageDeduplicator / bounded_put
Six adapters defined their own `_cancel_task` and nine more inlined the same
cancel + suppress(CancelledError) + await block; five kept a hand-rolled TTL-dict
`_is_duplicate` next to the existing `helpers.MessageDeduplicator`; three carried a
`_bounded_put`. Each copy fixed the same bugs on its own schedule (self-cancel deadlock,
done-task re-await, eviction under load).

- `helpers.cancel_task`: None/done no-op, never awaits the current task, swallows the
  task's own exception at teardown. Replaces qqbot/signal/yuanbao/buzz/photon/simplex
  definitions and the inline copies in weixin, discord, email, irc, line, mattermost,
  whatsapp and telegram.
- `helpers.MessageDeduplicator` replaces `_is_duplicate` in qqbot, ntfy, photon,
  wecom_callback and LINE's `_MessageDeduplicator`; every site keeps its own
  max_size/TTL (qqbot and ntfy 1000/300s, photon 4000/48h, wecom_callback 2000/300s,
  LINE 1000/no TTL).
- `helpers.bounded_put` replaces photon/wecom/whatsapp_cloud copies; a re-put now
  refreshes the key to the newest slot at every site.
- telegram gmail-triage scripts resolve under `get_hermes_home()` instead of a hard
  `~/.hermes`, so profiles with HERMES_HOME set find them.

Not changed: `get_chat_info` stays `@abstractmethod` because
tests/gateway/test_relay_capability_surface.py locks the abstract set to exactly
{connect, disconnect, send, get_chat_info} as a cross-repo contract, so the ~17 no-op
overrides remain.

Behavior change: whatsapp_cloud `_bounded_put` was a pure FIFO (no refresh on re-put);
it now refreshes like the other two sites. Task cancellation at the migrated sites
swallows a task's terminal exception where a few copies previously only suppressed
CancelledError (all are shutdown/disconnect paths).

teknium1 81d77c280a refactor(platforms): photon rides the base send-retry loop; slack/discord parse Retry-After with the shared parser
Photon forked BasePlatformAdapter._send_with_retry before three fixes landed there: the server's
retry_after is honoured over exponential backoff, a long server penalty (> 60s) returns a typed
failure instead of sleeping inline (#91969), and an exhausted rate-limited send no longer posts the
failure notice inside the flood penalty. The fork got none of them. Photon's two genuine differences
are now hooks on the base — `_send_retry_is_final(result)` (structured auth/target refusals are
returned as-is, no retry, no plain-text resend) and `_send_plain_fallback(...)` (no Markdown banner,
richlink() bypassed) — and the 42-line fork is deleted.

Slack's `_retry_after_from_exc` and Discord's `_extract_discord_retry_after` parsed the header by
hand and only understood the numeric form; both now call agent.retry_utils.parse_retry_after_seconds
(numeric or HTTP-date, either header casing). Discord keeps its `retry_after` attribute path, the
`X-RateLimit-Reset-After` fallback and the 1s floor.

Behavior change: Photon retries now add up to 1s of jitter to the backoff and honour a server
retry_after; Slack/Discord recognise an HTTP-date Retry-After they previously ignored.

teknium1 73eadd54f5 fix(platforms): standalone senders return redacted error envelopes
20 `plugins/platforms/*/adapter.py::_standalone_send` paths (the out-of-process cron /
send_message delivery) built `{"error": f"... {e}"}` by hand — 83 literals. The exception text
of an httpx/aiohttp failure can carry the Authorization header, a signed URL or a response body
with the token in it, and that string became the tool result the model reads. Only sms went
through the redacting `tools.send_message_senders._error`; discord kept a private regex that
only knew `Authorization: Bot`.

`gateway.platforms._shared.send_error(message)` wraps that helper (agent.redact +
URL-secret scrub) and every standalone literal now goes through it, including the three
envelopes that carry extra keys (discord warnings, photon error_class/retryable, whatsapp's
`(None, err)` tuple). The sms and discord local wrappers are deleted. Telegram already
delegated to the core sender and is untouched.

Behavior change (security): vendor exception text in standalone-send failures is redacted
before reaching the model.

teknium1 ad305bead5 refactor(gateway): send_exec_approval is a base template method; 9 adapters only render buttons
Nine surfaces (feishu, teams, slack, telegram, whatsapp_cloud, qqbot, matrix, discord, relay)
each re-derived the approval choice set — [Allow Once]; session + always unless smart-denied;
[Deny] — and four of them (discord, slack, teams, whatsapp_cloud) never adopted
base._format_exec_approval, so header/reason/smart-deny wording and truncation budgets drifted
per adapter. Three separate commits had to touch 5–9 adapters for one semantic fix.

BasePlatformAdapter.send_exec_approval now builds an ExecApprovalPrompt (shared text via
_format_exec_approval, shared `(label, choice, style)` rows via _exec_approval_actions) and
hands it to the `_send_exec_approval_prompt` hook. Each adapter keeps only its widget mapping
(~10–20 LOC); platform wording stays via the existing `_EA_*` class attrs, and a new
`_exec_approval_cmd_budget` hook lets Slack/Discord budget the command against their hard
message caps (3000-char section / 2000-char message) instead of computing it inline.
`_EA_REASON_BUDGET` covers Slack's 500 / Discord's 300 reason caps.

The runner used to detect button support by `hasattr(type(adapter), "send_exec_approval")`;
that is now true for every adapter, so `_renders_exec_approval_buttons` asks
`supports_exec_approval_buttons()` (hook overridden?) and keeps the duck-typed check for
non-BasePlatformAdapter classes.

Visible text changes (button semantics unchanged everywhere):
- Discord: the smart-deny line now follows the reason (was inside the header before the
  fence); the truncation marker is "..." not "\n... [truncated]".
- Slack: smart-deny line follows the reason instead of the header.
- Teams: unchanged (same 2000-char preview, same smart-deny block).
- WhatsApp Cloud: identical text; body still capped at 1024.
- QQBot/relay: unchanged.

teknium1 aac36fd96f refactor(gateway): text-batch flush lives on BasePlatformAdapter; shield + cancel-race fixes reach all 8 adapters
Eight adapters (discord, telegram, wecom, matrix, whatsapp, simplex, feishu, weixin) each kept a
copy of the delayed text-batch flush that base._enqueue_text_event schedules. Two correctness
fixes had landed in single copies only: Discord's asyncio.shield around the dispatch (#12444 —
a late chunk cancelling the flush task aborted the in-flight agent turn) and WeCom/Weixin's
synchronous task-identity check before the pop (a superseded task waking late popped the event
and the successor found nothing). The other adapters carried both bugs latent.

The base now owns `_flush_text_batch` with both fixes, plus the `_pending_text_batches` /
`_pending_text_batch_tasks` dicts and `_SPLIT_THRESHOLD` / delay attrs (defaults; adapters set
their own). Platform policy goes through three small hooks instead of a copied body:
`_text_batch_delay_for(pending)` (Telegram's fast/short tiers, WeCom's attachment-only wait),
`_pop_text_batch(key)` (Feishu's side count table) and `_dispatch_text_batch(event)` (Feishu's
per-chat lock). Telegram keeps its `_flush_buffered` body because its contract differs on
purpose — a cancel after the pop must hold-and-re-raise so teardown can stop a flush — and gains
the identity check there. Matrix's `_split_threshold` is renamed to the shared `_SPLIT_THRESHOLD`;
SimpleX exposes its single delay through the shared attr names.

`helpers.TextBatchAggregator` (zero users) sits inside the revert-scheduled PLUGIN-COMPAT block
and is left for that revert.

Teknium e151d0b345 fix(discord): reject a numeric application ID pasted as the bot token during setup
Port from openclaw/openclaw#140531: users paste the application ID from the
Developer Portal's General Information page instead of the bot token (Bot
page); the gateway then fails at runtime with an opaque 401. A real bot token
is dot-separated base64 and never purely numeric, so the setup wizard now
rejects an all-digit answer with pointed guidance and re-prompts once. A
second consecutive numeric answer is kept (user override), and non-numeric
tokens are saved exactly as before.

Adapted to hermes: the guard lives in the Discord plugin's interactive_setup
(the active setup path per the #9983 review — legacy _setup_standard_platform
is not the dispatch target), mirroring the existing Telegram token-shape
validation in hermes_cli/setup_platforms.py.

bixycler 70d0f556d7 fix(branding): use the Caduceus ☤ (U+2624), not the Rod of Asclepius ⚕ (U+2625)
Every inline glyph — CLI banner/status bar/response labels/goodbye, setup
and doctor boxes, gateway update prompts, WhatsApp reply prefix, TUI theme,
locale strings and the docs — used ⚕, the staff of Asclepius (medicine).
Hermes carries the Caduceus ☤. The ASCII-art logo was already correct.

Mechanical swap across 60 files (no logic change); both glyphs are
East-Asian-width Neutral so no layout shifts. Skins that set their own
`response_label` / `goodbye` are unaffected.

Direction from PR #7064 (@bixycler), the earliest of #7064 / #9611 / #15574,
redone against current main.

Teknium 199c66f70f fix(gateway): adapter settings resolve per profile under multiplex, not from the default's env
Under gateway.multiplex_profiles a served secondary profile's adapter is built and
connected inside _profile_runtime_scope while os.environ still holds the DEFAULT
profile's .env. Credentials and allowlists were already read through the profile
scope (get_scoped_secret / _platform_gate_env), but the non-credential SETTINGS the
adapters read with bare os.getenv were not, so a served profile silently ran with the
default profile's values: webhook listener host/port/URL (SMS, Teams, LINE, Feishu,
BlueBubbles), Signal's connect URL/account gate, mention gating and reactions (Slack,
Matrix, Signal, Feishu, BlueBubbles, Discord), Matrix thread/session/E2EE policy and
message-length limits, Discord backfill/command-sync/attachment caps, Buzz reply mode
and env enablement seed, A2A agent name/port/description/toolsets, and the
api_server model alias.

Every such read now goes through the existing scoped reader (get_scoped_secret, or the
adapter's own scope-aware helper): under a secondary's scope the profile's own .env is
authoritative and a miss yields the default -- never another profile's value; the
default profile and single-profile gateways keep reading os.environ exactly as before.
Buzz and A2A previously short-circuited to "extra only / built-in default" under a
scope, which also dropped the profile's OWN .env; they now read the scope so a served
profile matches its standalone gateway.

The parity harness (temp HERMES_HOME, default + 2 secondaries with distinct values for
every env var each adapter reads, real load_gateway_config + adapter factory in both
topologies) went from 70 raw process-env bypass sites across 14 adapters to only the
HERMES_<PLATFORM>_* perf knobs and the api_server listener vars, which are process-
global by design (agent.secret_scope._GLOBAL_ENV_*).

Teknium 545e74d0ea fix(gateway): a secondary profile's config.yaml no longer poisons the process env under multiplex
Under gateway.multiplex_profiles every secondary profile's config loads inside
_profile_runtime_scope, yet every apply_yaml_config_fn hook (feishu, matrix,
whatsapp, slack, dingtalk, discord non-gate keys, telegram non-gate keys) and
gateway/config_loader.py::bridge_core_env_settings still wrote os.environ there.
First-writer-wins: the first secondary with a require_mention / allowlist /
allow_bots / reactions block made that policy the DEFAULT profile's (live:
TELEGRAM_REQUIRE_MENTION written from a secondary load), and secondaries read
the default's env for the same keys.

- gateway/platforms/_shared.py::yaml_env_setter: the one env-write shape for
  YAML->env bridges — env wins, skipped under an active secondary scope.
- Every hook now seeds its values into the profile's PlatformConfig.extra and
  uses yaml_env_setter; bridge_core_env_settings seeds telegram/signal
  require_mention into extra and skips the env write under scope.
- Readers that bypassed extra/scope now consult extra first (matrix flags +
  session_scope, slack reactions, telegram reactions/mention_patterns/_extra_bool,
  discord reactions/auto_thread/history_backfill/approval_mentions/allow_mentions,
  feishu allow_bots, dingtalk mention_patterns, signal require_mention).

Salvages the shape of PR #100604 (whatsapp, earliest report #80099), #100435
(discord) and #100448 (telegram) by @nftpoetrist on top of current main.

Chike Okonta 954113839b fix(discord): apply YAML allow_bots to ingress policy
config.yaml discord.allow_bots was accepted but ignored because
_get_allow_bots() only read DISCORD_ALLOW_BOTS. Seed the key through
_apply_yaml_config like the other Discord gates, then resolve via
_gate_raw so env still wins over YAML.

Teknium 45a6101f36 fix(gateway): secondary-profile send_message, notices and /loop wakeups go out via their own bot
Under gateway.multiplex_profiles a turn running for a secondary profile P resolved
its live adapter by bare platform from runner.adapters — the DEFAULT profile's map —
so P's send_message tool calls (send/react/media on slack, matrix, wecom, buzz, ntfy,
every plugin platform), its "Gateway shutting down/restarted" and /update notices,
its /loop wakeups, and its Discord bot's unauthorized-slash operator alert all left
through the default bot (Telegram DMs landed in the user's chat with the other bot).

Every such door now resolves through the profile-aware, fail-closed resolver already
used by the inbound reply path (authz_mixin: _adapters_for_profile /
_authorization_adapter / _adapter_for_source): P's own adapter, or None → a clear
error, never the default bot.

- tools/send_message_senders.py::_live_adapter — resolve via
  runner._authorization_adapter(platform, get_active_profile_name()); shared by
  _send_via_adapter, _handle_react/unreact, media sends, matrix E2EE fast path and
  the WeCom standalone sender.
- gateway/authz_mixin.py — extract _adapters_for_profile (the whole map, for relay-
  aware resolve_delivery_transport callers); _authorization_adapter reuses it.
- gateway/run_shutdown.py — shutdown/restart notice for a running session uses the
  session's source transport / agent:<profile>: key lane, never self.adapters.
- gateway/slash_commands.py + run_notifications.py — /restart and /update markers
  persist `profile`; the restart notice, update result and update prompt resolve the
  requester's own adapter (legacy markers fall back to the session_key lane).
  /goal, /heartbeat, /approve, /deny confirmations use the source's own transport.
- gateway/slash_commands_goals.py + run_goals.py — /loop persists `profile` in its
  route; the wakeup watcher scans every served profile's store under its own scope
  (same shape as _handoff_watcher) and fires through that profile's adapter map.
- plugins/platforms/discord/adapter.py::_notify_unauthorized_slash — alert stays in
  the owning profile (its adapters and its home channels).
- plugins/platforms/wecom/adapter.py::_standalone_send — via _live_adapter.
- docs: website/docs/user-guide/multi-profile-gateways.md (outbound identity).

Tests (red on base): tests/tools/test_send_message_multiplex_profile_adapter.py,
tests/gateway/test_multiplex_notice_egress_profile_adapter.py.

teknium1 91adf584a4 fix(gateway): every send_multiple_images override returns the aggregate SendResult
#106167 widened the base contract to SendResult but left six native-batch
overrides (Discord, Email, Matrix, Mattermost, Slack, Telegram) returning
None, which (a) meant a media-only reply on those platforms still reported
FAILURE because _record_delivery(None) records nothing, and (b) produced new
`ty` invalid-method-override diagnostics against the widened base (#106192).

Make the contract honest instead of annotating it Optional: each override
now rolls its batches (and any per-image fallback) into one SendResult, so
the turn-outcome accounting works on every platform, not just Signal and
the base loop. The "legacy overrides return None" comment in
_send_image_batch goes away with the legacy.

ty on the 8 touched files: origin/main 241 diagnostics / 20 override,
this branch 241 / 20 — byte-identical diagnostic set; the intermediate
`-> SendResult` head without this commit had 246 / 25.

kshitijk4poor ab2f4602de refactor: MessageEvent to gateway/platforms/event.py; ElicitationHandler takes a call_context thunk
Breaks the two import cycles that forced Protocol stand-ins in the F821 sweep, so the two
sites now name the real types.

gateway/platforms/event.py (new leaf): MessageType, ProcessingOutcome, MessageEvent moved
out of base.py verbatim. Their only dependency is gateway.session.SessionSource; base.py
imported helpers.py at module level, so helpers could not name MessageEvent. Now
TextBatchAggregator is typed by the real MessageEvent. 249 importers repointed
(`from gateway.platforms.base import` -> `.event`, preserving each import's layout);
gateway.platforms.__init__ re-exports from .event. The three revert-scheduled PLUGIN-COMPAT
pointers that named these symbols (gateway.slash_commands → MessageType, dingtalk → MessageType,
photon → ProcessingOutcome) and their COMPAT_MANIFEST rows now target gateway.platforms.event.
Docs updated: ADDING_A_PLATFORM.md, adding-platform-adapters.md (en + zh-Hans).

tools/mcp_tool_sampling.py: ElicitationHandler no longer holds a back-reference to its
MCPServerTask (mcp_tool imports sampling, so the task type cannot be named there). It only
ever read owner._pending_call_context, so it takes `call_context: Callable[[], Context | None]`
and MCPServerTask passes `lambda: self._pending_call_context`. The consent call is one
`functools.partial`, run directly or inside the captured Context.

Tests: tests/gateway + tests/plugins + tests/tools + touched files, 18,235 passed; the 31
failures reproduce identically on origin/main (macOS /private/tmp, systemd socket,
long-path fixtures, live-service tests).

Teknium d63e380324 compat(plugins): warn once per name when a plugin resolves an old import path; lint step restored in CI
Every PLUGIN-COMPAT __getattr__ now calls hermes_cli.plugin_compat.warn_once(facade, name, target) before
resolving, emitting a HermesPluginCompatWarning (FutureWarning) once per process per name: old path, new
path, removal target. Importing a facade for its live API stays silent; only resolving a moved name warns.
COMPAT_MANIFEST.md documents the warning and how to silence it during migration.

Verified the runtime never routes through a pointer: every entry point (run_agent, cli, hermes_cli.main,
gateway.run, tui_gateway.server, web_server, model_tools + tool discovery, hermes_state, cron.scheduler,
browser_tool, mcp_tool, kanban, auth) imports clean and `hermes doctor` runs end to end with the warning
promoted to an error.

Also restores the check_compat_pointers CI step to .github/workflows/lint.yml, which a0be177aac dropped
when the compat layer was regenerated (the lint script itself was present; the workflow step was not).

hermes_cli/plugin_compat.py, tests/test_plugin_compat_warning.py and the two-line insert per facade are
part of the compat layer and go away with it.

Teknium 2776813df3 compat(plugins): temporary import-path shims for external plugins — ONE commit, revert on schedule
The Sep 2026 decomposition (PR #102117) makes internal import paths a non-API: names now live in
the focused modules that define them. This commit is the ONLY thing keeping the old paths alive,
so external plugins have time to update. It is deliberately a single, unsquashed commit:

    git revert <this sha>

removes every shim, stub and manifest at once on the announced date. Nothing in-tree may depend on
these pointers: scripts/check_compat_pointers.py (wired into lint.yml) fails CI if it does.

What it adds (see COMPAT_MANIFEST.md, compat_manifest.json):
- 332 facade modules get one delimited `PLUGIN-COMPAT` block appended at the end of the file
- 1,172 moved names resolved lazily via a module `__getattr__` (PEP 562) — never a top-level import,
  so no import cycles; facades that already had `__getattr__` get a chained one
- 592 third-party/stdlib names the old modules used to expose, with their original import statements
- 266 public definitions that had been deleted as unused, restored byte-for-byte from the pre-decomposition
  tree (+40 private helpers and 16 imports pulled in only because a restored definition needs them)
- 3 deleted modules recreated as re-export stubs (gateway/startup_watchdog, hermes_cli/observability/
  relay_runtime, tools/environments/modal_utils)
- private names (`_x`) get no pointer: they were never API (3,792 skipped)

Verified: all 335 touched modules import under a fresh HERMES_HOME and every manifest name resolves;
the lint reports zero in-tree uses; ruff clean; targeted suites unchanged.

kshitijk4poor 1730a2c32a fix(gateway): serialize offloaded persists so concurrent flushes land in order
Offloading the fsync to a worker thread (previous commit) lets two inbound
messages have two persists in flight. Without ordering, a slow first flush
lands after the second and the disk file loses the newer token/id/seen-id
(in-memory state stayed correct, so the loss only surfaced after restart).
The loop-side dict could also be mutated while the worker iterated it.

- weixin ContextTokenStore / discord non-conversational tracker: snapshot
  the payload on the loop, hand it to the worker, serialize with a per-store
  asyncio.Lock.
- feishu dedup: same asyncio.Lock around the offloaded persist (its snapshot
  was already taken under _dedup_lock; the write was not).
- Regression tests: two concurrent persists with a slow first write must
  leave the union on disk. All three fail on the previous commit.

pierrenode cf6547da47 fix(gateway): offload remaining atomic_json_write calls on platform-adapter hot paths
atomic_json_write() calls os.fsync(), which blocks until the write
reaches stable storage. #83906 offloaded this in channel_directory.py,
gateway/run.py, and gateway/slash_commands.py, but the same blocking
pattern was still present on three platform-adapter message hot paths
that were never touched by that pass:

- plugins/platforms/feishu/adapter.py: _is_duplicate() persists the
  dedup cache on every new inbound message (shared by both websocket
  and webhook transports). The in-memory bookkeeping stays under
  _dedup_lock; the fsync now runs off it via asyncio.to_thread so
  concurrent callers on the ws-thread loop aren't blocked on disk I/O.

- gateway/platforms/weixin.py: ContextTokenStore.set() persists the
  context-token cache on every inbound message carrying a
  context_token, called from the async poll-loop handler
  _process_message.

- plugins/platforms/discord/adapter.py: mark_many() persists the
  non-conversational message-id tracker, called from both send() and
  send_update_prompt() when a message is tagged nonconversational.

Each fix mirrors the existing asyncio.to_thread(atomic_json_write, ...)
pattern from #83906. Regression tests assert the persist call runs on
a different thread than the event loop, mirroring
test_directory_write_runs_off_event_loop_thread in
test_channel_directory.py.

Teknium 0437fe66f7 fix(discord): native slash commands honor guild/channel profile_routes
_build_slash_event and _dispatch_thread_session built their SessionSource
without guild_id/parent_chat_id, while on_message passes both. Route
matching in build_source keys off exactly those fields, so under
gateway.multiplex_profiles a guild- or channel-routed profile never matched
a native slash command: /new, /reset, /model, /profile, /status ... all ran
against the default profile and reset the wrong session (#69178, #91633).

Pass guild_id (interaction.guild_id, falling back to channel.guild like the
message path) and the thread's parent channel id into build_source at both
sites. One test pins channel + thread routing parity with messages.

teknium1 fd998120c1 fix(gateway): judge delivery success against final content, not flag trust (#95382, #98552)
A record-less delivery flag (final_response_sent /
final_content_delivered set with no recorded turn-final payload) was
trusted blindly by delivered_final_matches (None -> legacy trust), so a
first-edit prefix or a truncated finalize suppressed the gateway's
corrective send — silent partial delivery.

- delivered_final_matches: record-less flags are now reconciled against
  the FINAL content via has_delivered_text; only the explicitly-marked
  ambiguous-timeout path (_delivery_ambiguous) keeps legacy trust.
- _try_fresh_final and the native-streaming optimistic finalize now
  record their delivered payload (the last record-less flag setters);
  the optimistic record rolls back on definitive dispatch failure.
- Discord adapter: dead-transport send failures (client gone, WS
  closed/reset) are classified as send_path_degraded (retryable) so the
  delivery-obligation ledger's reconnect sweep replays the stranded
  final response instead of losing it until a process restart.

Fixes #95382; closes the #98552 false-positive class.

Teknium a0a63a1bc2 fix(gateway): username-based DISCORD_ALLOWED_USERS no longer locks out the operator after one turn
The Discord adapter resolves username allowlist entries to numeric IDs at
connect and mirrors them into os.environ — but the gateway's per-turn .env
hot-reload (load_hermes_dotenv(override=True)) restores the raw usernames
from the file. From the second agent turn onward, _is_user_authorized
compared numeric user_ids against username strings and dropped every
message from the operator as 'Unauthorized user' while the adapter layer
still admitted them (bot reacted, never replied).

Fix: gateway authz unions the adapter's resolved numeric IDs
(DiscordAdapter.resolved_allowlist_user_ids()) into the env-derived
allowlist. Union only fires when an env allowlist is configured (never a
widening; fail-closed branch unchanged), is duck-typed + isinstance-guarded
against mock adapters, and filters non-numeric entries so unresolved
usernames and '*' can't leak through adapter memory.

Live repro: symptom fired on origin/main (authorized=False after reload),
passes with fix; stranger + empty-allowlist + raising-resolver negatives
hold. Sabotage run: incident test fails on unfixed authz_mixin.

Teknium 74a95a3ddf feat: /btw now answers side questions with conversation context; /background renamed to /bg
/bg (formerly /background, which is retired) keeps the existing semantics:
spawn a fresh, independent agent session in the background.

/btw is now its own command matching the convention other harnesses use:
ask a quick side question ABOUT the current conversation without
interrupting it. A one-shot auxiliary LLM call (main model by default,
overridable via auxiliary.side_question.* in config.yaml) answers from a
read-only transcript snapshot — the live session's history, role
alternation, and prompt cache are untouched, and the current turn keeps
running.

Surfaces wired: CLI (inline mid-run dispatch), gateway (all messengers,
busy-dispatch table + idle dispatch, i18n across all 17 locales), TUI
(prompt.btw RPC + btw.complete event), Discord native slash, relay
command manifest, desktop exec routing, docs (EN + zh-Hans).

teknium1 272f4e4abe feat(plugins): generalize native platform handler registration to every gateway platform
ctx.register_platform_handler(platform, factory) — the generic surface for
plugins to wire native handlers into any platform adapter at connect()
time. Factories receive (native, adapter): the platform's client/app
object (PTB Application, discord.py Bot, slack_bolt AsyncApp, Teams App,
DingTalkStreamClient, aiohttp web.Application) or None for adapters with
no separate native object.

- BasePlatformAdapter._wire_plugin_handlers(native): shared, isolated
  invocation helper — a raising plugin cannot block a platform connect.
- All 27 connectable adapters call it: telegram/slack/teams/line/
  api_server/msgraph_webhook wire before their dispatch tables freeze;
  the rest hook at connect success.
- register_telegram_handler and get_telegram_handler_factories retained
  as thin back-compat aliases over the telegram bucket.
- Source-invariant test guarantees every adapter with connect() keeps
  calling the hook.

Epic ab3e2f563b fix(discord): render provider model lists >25 options across multiple select menus
The Discord /model picker built a single discord.ui.Select filled with
models[:25], silently dropping any models beyond the first 25. Discord
caps a single select at 25 options but allows up to 5 component rows, so
partition the list across up to 3 select menus (25 each; Back/Cancel use
the other 2) instead of truncating.

This fixes providers like Nous (curated list + Portal recommendations
exceed 25) whose tail — including free-tier :free Portal picks — was
previously clipped on Discord while showing fine in the Portal UI / CLI.

- _build_model_select: slice into <=25-option chunks, one select per chunk
  (custom_id model_model_select_<i>), all via _on_model_selected. Multi-row
  menus get a (n/total) placeholder suffix.
- _on_provider_selected: 'N more available' count reflects models actually
  rendered across the partitioned menus.
- Add regression test covering the 37-model Nous case (no truncation/dupes,
  per-menu 25 cap holds).

69k4xmdfm2-blip 21260c3281 fix(gateway): carry the profile in adapter-derived session keys (#88404)
Adapter ingress derives a session key BEFORE the runner stamps
source.profile in _make_profile_message_handler, so the namespace fell
back to the active profile and every bot in a multiplexed gateway
produced agent:main:<platform>:<chat>. A Telegram private chat reports
the user's own id as chat.id, identical for every bot, so two profiles
sharing one human collapsed onto a single lane: _pending_text_batches,
_active_sessions, the busy-session guard and _post_delivery_callbacks are
all keyed on that string. A day of production logs across two bots shows
60 flushes, none carrying the secondary profile's namespace.

set_owner_profile records credential ownership on the adapter and
_session_key_profile resolves the namespace as source.profile ->
_owner_profile -> the session store's resolver, so a secondary adapter
keys into its own namespace even before the source is stamped. Stamped
sources keep priority, so relay/connector ingress, which routes per event
rather than per credential, is unchanged. _configure_profile_adapter
installs the owner alongside the other handlers, covering startup and
reconnect.

Every candidate is type-checked as a non-blank str, and every attribute
read goes through getattr: adapters are routinely built without
BasePlatformAdapter.__init__, and a duck-typed session store returns a
truthy non-string that would otherwise be interpolated into the key as
agent:<MagicMock ...>:.

Also routes the four call sites that passed no profile at all (feishu
media batches, raft, slack _session_key_for_source, telegram photo
batches) through the same resolver.

test_multiplex_busy_input_mode's secondary-adapter busy case seeded
_active_sessions with the unstamped agent:main: key, asserting the
pre-fix collapse. It now seeds the lane the profile-owned adapter
actually derives.

A primary adapter has no owner and an unstamped source, so it resolves
exactly as before; with multiplex_profiles off the resolver returns None
and every key is byte-identical to today's.

Teknium 9166530942 feat(models): unify selection-time guards into one registry across all surfaces
Adds hermes_cli/model_selection_guards.py: a single evaluation point that
runs every selection guard (cost + the new data-policy guard) and returns
the warnings that fired. All seven model-selection surfaces (CLI picker,
cli.py TUI modal, gateway typed /model, dashboard web_server, TUI gateway,
Telegram and Discord pickers) now call the registry instead of importing
model_cost_guard directly — so the data-training-tier warning from
PR #81416 fires everywhere at once, and future guards need zero surface
wiring.

Guard modules keep their public APIs; existing mock patch points
(hermes_cli.model_cost_guard.expensive_model_warning) remain valid.

Teknium fe5e7799f2 refactor: fold tailored intents guidance into the connect classifier
The cherry-picked #79448 predated #85049's _classify_connect_exception,
so it added a parallel PrivilegedIntentsRequired branch ahead of the
classifier (plus its own _is_privileged_intents_required detector).
Fold the tailored guidance into the classifier's existing intents arm
instead: one classification path, one error code (discord_intents_required),
and the message now names exactly the intents Hermes requested (Message
Content always; Server Members only when username/role allowlists need it).
Wizard callout, docs corrections, and tests from #79448 kept as-is.

- Use _float_env for robust parsing instead of bare int(os.getenv(...)).
- Document terminal classification + needs_attention escalation in

Shannon Sands 91bc822330 fix(gateway): classify terminal adapter connect failures + escalate long-lived retry loops (OOF-156)
Fleet triage after the 2026-08-11 storm resolution found agents whose sole
platform had been silently 'retrying' for weeks: revoked Telegram tokens,
Discord privileged-intent rejections, and Photon sidecars that can never
start were all funnelled into the indefinite reconnect queue with no owner
signal (OOF-151/152/153, epic OOF-156).

Two-part fix:

1. Per-adapter classification — by exception TYPE only, never message text:
   - telegram: InvalidToken/Forbidden -> telegram_auth_error, retryable=False
     (new _looks_like_auth_error, mirrors _looks_like_network_error)
   - discord: LoginFailure -> discord_auth_error, PrivilegedIntentsRequired
     -> discord_intents_required (both retryable=False); every other path now
     sets an explicit code (previously the generic branch set NO fatal info,
     which the gateway read as 'probably transient')
   - photon: new typed PhotonSidecarStartupError; deps-install failure ->
     SIDECAR_DEPS_MISSING and missing node binary -> SIDECAR_NODE_MISSING
     (retryable=False); ambiguous startup crashes stay retryable
   - email: IMAP/SMTP failures now always set a fatal code;
     SMTPAuthenticationError -> email_auth_error, retryable=False (IMAP4.error
     is type-ambiguous between bad creds and transient NOs, so IMAP stays
     retryable)

2. Gateway escalation — platforms continuously in the reconnect queue past
   HERMES_RECONNECT_ATTENTION_AFTER_SECONDS (default 2h, 0 disables) get
   needs_attention=true + retrying_since stamped into runtime status, once
   per episode, cleared on successful reconnect.

Deliberately NOT a circuit breaker: retries never stop. The auto-pause
mechanism was removed for good reason (transient DNS outages left bots
silently dead); this preserves that and only adds visibility. No new
platform_state enum values — NAS's status schema is strict — only additive
fields.

Unknown exception types always stay retryable: a false terminal recreates
the silently-dead-bot problem, and the escalation path covers
misclassified permanent failures.

Teknium 3b7c940208 feat(gateway): more normalized gateway_platform_event types (#64176)
Extend the normalized-envelope pipeline shipped in #82063 with new event
types, each with its own versioned, event-local payload contract:

- Telegram: message_edited (edited_message updates; editor-identity auth
  extraction, forum topic thread_id, bounded text/caption, ISO edited_at)
- Discord: message_edited, message_deleted, thread_created, thread_renamed
  (on_message_edit/delete, on_thread_create/update fire-sites with has_hook
  no-subscriber fast-paths, bot-authored events dropped, rename-only
  filtering on thread updates)

All events flow through the same gateway-owned post-auth boundary; malformed
or unauthorized events drop, fail closed. Raw SDK payload access is
deliberately NOT shipped (round-2 correction: needs its own
gateway.raw_events capability and design).

The Discord fire-site machinery (no-subscriber fast-path, observer isolation,
connect-time wiring) adapts the observer-hook design from PR #62584
