teknium1 ca2ca5b9e1 fix(secret-scope): mem0, langfuse and azure credential readers stop swallowing UnscopedSecretError
Three shims caught UnscopedSecretError and degraded to "" (mem0._scoped_env)
or to os.environ (langfuse._secret, azure_identity_adapter._scoped_env). Under
multiplex os.environ holds the DEFAULT profile's .env, so the langfuse/azure
fallback could ship another profile's keys, and the mem0 fallback silently
routed a mis-spawned turn's memories into the default profile's account. The
exception exists to surface exactly that spawn-site bug (agent/AGENTS.md:
never add environ fallthrough, never swallow it). All three now call
agent.secret_scope.get_secret directly: with a scope installed a miss returns
the default; single-profile deployments (multiplex off) still read the process
env inside get_secret; a scope-less multiplex caller raises.

Behavior change: a mis-spawned child under gateway.multiplex_profiles now
fails loud with UnscopedSecretError instead of running silently unauthenticated
/ on the default profile's identity. The #99121 contract (OSS mode needs no
MEM0_API_KEY in scope) is unchanged and its test now installs an empty profile
scope, which is the situation the issue described; a genuinely scope-less
caller is asserted to raise in a new test.

Tests: tests/plugins/test_scoped_secret_readers_fail_closed.py (scope wins over
environ; scope-less multiplex raises) for langfuse + azure, sabotage red when
the langfuse fallthrough is restored; tests/plugins/memory/test_mem0_v3.py::
test_load_config_fails_closed_without_scope_even_for_identity_settings,
sabotage red with a swallowing wrapper reinstated.

teknium1 9ba5850e95 refactor(memory-plugins): background threads inherit the profile context; JSON sidecar reads and the holographic config.yaml write use core primitives
Six of eight memory providers spawned plain threading.Thread for prefetch/sync/
writer work. A plain thread starts with an EMPTY contextvars.Context, so under
multiplex profiles the worker resolved the DEFAULT profile's HERMES_HOME (and
fails closed on scoped secrets). honcho and hindsight had each noticed and
written their own copy_context() wrapper; core had a third in memory_manager.
One canonical pair now lives on the ABC module every provider already imports:
agent/memory_provider.py::ctx_bound / spawn_context_thread. memory_manager,
honcho, hindsight, mem0, retaindb, byterover, supermemory and openviking all use
it; the honcho and hindsight wrappers and memory_manager._ctx_bound are deleted.

Five "json.loads(path.read_text()) or {}" readers (mem0._read_mem0_json,
honcho client/oauth/cli _read_config, hindsight save_config/_load_config) fold
into utils.read_json_or_empty, the read half of every read-merge-atomic_json_write
sidecar store.

holographic.save_config was the only config.yaml writer in the tree that
bypassed hermes_cli.config.save_config: raw open("w") + yaml.dump with no config
lock, no managed-mode refusal, no atomic replace, and a swallowed exception. It
now calls save_config(..., merge_existing=True). Behavior change: a managed
install refuses the write (previously silently rewrote config.yaml); other
sections are deep-merged instead of round-tripped through a raw dump.

openviking._hermes_home_path guarded an impossible ImportError of
hermes_constants (the module already imports agent.*) with a ~/.hermes fallback
that is wrong on Windows and under profile overrides; it is replaced by
get_hermes_home() directly.

Tests: tests/plugins/memory/test_provider_threads_inherit_profile.py drives each
provider's real spawn path with a fake backend and asserts the thread sees the
spawner's HERMES_HOME override (sabotage: retaindb back on threading.Thread ->
red). tests/plugins/memory/test_holographic_save_config.py pins merge-with-
existing-sections and managed-mode refusal (sabotage: raw yaml.dump -> red).

teknium1 576accd92b refactor(sqlite): one open_db/transaction layer for every small store; plugin DBs use the WAL fallback
Twelve modules each carried their own sqlite3.connect + PRAGMA + `with conn:`
stack. The #69567 fd-leak fix (a `with conn:` commits but never closes, so each
call leaked a connection and its WAL/SHM fds until GC) was pasted as code plus
docstring into six of them and hosted_room_policy_checkpoint never received
it; plugins/plugin_storage.plugin_db was the only production caller issuing a
raw `PRAGMA journal_mode=WAL`, bypassing the network-FS fallback, the
WAL-reset-bug gate and the never-live-downgrade invariant that
hermes_state_wal.apply_wal_with_fallback carries.

hermes_cli/sqlite_util.py (already home to add_column_if_missing/write_txn,
imported by cron, gateway and hermes_cli alike) gains `open_db(path, *,
db_label, busy_timeout_ms, wal, foreign_keys, synchronous_full, row_factory,
check_same_thread, wal_lock_retries, initialize)` and `transaction(conn,
immediate=)`; cron/ledger.py is deleted and hosted_rooms_common's
open_sqlite/connect/transaction become 1-3 line forwarders. Migrated:
agent/verification_evidence, cron/{executions,incidents,notepad,
delivery_queue}, gateway/{delivery_ledger,hosted_room_policy_checkpoint,
hosted_rooms_common (-> hosted_rooms, hosted_room_driver)}, hermes_cli/
projects_db, tools/async_delegation, plugins/plugin_storage.

Behavior changes (each module keeps its effective PRAGMA set otherwise):
- hosted_room_policy_checkpoint: connection now closed after every use and
on init failure (was leaked per call), busy_timeout PRAGMA set explicitly.
- projects_db: gains busy_timeout=5000 (was the sqlite3 default 5 s connect
timeout with no PRAGMA); explicit and observable.
- delivery_ledger / async_delegation: busy_timeout PRAGMA now mirrors the
10 s connect timeout they already had.
- plugin_storage.plugin_db: WAL through apply_wal_with_fallback (DELETE on
  network filesystems / WAL-reset-vulnerable builds instead of raw WAL);
  busy_timeout=5000.
- cron/incidents._redact_error: redact_sensitive_text(force=True) — the
error text is persisted to disk.
- delivery_ledger's private duplicate-column guard and the unguarded
  `ALTER TABLE ADD COLUMN` sites (shared_metrics, api_server_run_idempotency,
holographic store, kanban model_override) go through add_column_if_missing.
- hermes_state.py::_scrub_surrogates: dead byte-copy of
  hermes_state_messages._scrub_surrogates (0 callers) deleted.

teknium1 9401cc1643 test(redact): a2a superset test asserts every credential class; drop dead mask branch
The a2a invariant test skipped any synthesized token the canonical
redactor itself let through, so a boundary/shape regression would have
passed silently. Every class scrubs today, so the escape hatch goes and
the soft ">= 50" count becomes the exact registry size.

The gateway body test still asserted a "[REDACTED]" fallback marker that
no longer exists; redact_for_egress masks via _mask_token ("***"), so
assert that alone. honcho oauth.py's `re` import became unused when its
private pattern list moved to the registry.

teknium1 c849bc383a refactor(env): agent.secret_scope.load_env_file is the only .env tokenizer; six hand parsers collapse onto it
Six independent line-parsers with three different quoting/comment semantics
read the same .env files: tools/skills_tool.load_env (strip("\"'"), no inline
comments), hermes_cli/managed_scope._parse_env (same, no export, no BOM),
web_server_cron._profile_env_value (plain utf-8, no BOM), profile_cmd
._env_file_has_key, env_loader._env_keys_defined_in_dotenv (utf-8, so a BOM'd
first key stayed "\ufeffKEY" and the dashboard profile scrub missed line 1),
mem0/_setup._prompt_api_key (startswith scan, no quote strip). The boundary
parsers (scrub key set, skill secret capture) therefore disagreed with the
parser that installs the profile scope.

Now every one is a 1-3 line forwarder onto load_env_file, and
hermes_cli.config.load_env is memo over it (public signature unchanged).
_parse_env_value moves next to its only caller in secret_scope.
load_env_file gains the same latin-1 fallback env_loader uses to install
into os.environ, so a mis-encoded file yields the same key set on both sides.
Managed .env keeps its fail-LOUD contract (decode error logs and ignores the
file) instead of load_env_file's fail-soft {}.

Behavior change: managed .env, skills_tool and mem0 setup now honour
`export`, quoted-value escapes and inline comments the way the profile scope
does; web_server_cron and the dashboard scrub tolerate a BOM.

Invariant test: a BOM'd/export/quoted/commented .env yields the same key set
via load_hermes_dotenv (installer), load_env_file (scope) and
_env_keys_defined_in_dotenv (scrub); fails with the old scrub parser.

teknium1 226df89f74 refactor(redact): one secret-pattern source; a2a, gateway chat and monitoring egress scrub through redact_for_egress
plugins/platforms/a2a/security.py::redact_outbound shipped text to a REMOTE peer
through 8 private regexes (sk-, sk-ant-, ghp_ only, xox[bap] only, AKIA, JWT,
Bearer, email) and never called redact_sensitive_text, so every prefix added to
agent/redact.py (hf_, glpat-, xapp-, npm_, Telegram bot tokens, private keys,
DB URLs, env assignments, auth headers, plugin-registered patterns) was absent
on the A2A path. gateway/run.py::_GATEWAY_SECRET_PATTERNS and
agent/monitoring/redaction.py::_TOKEN_RE/_BEARER_RE were two more parallel
"fallback" lists to maintain.

Now agent/redact.py::redact_for_egress is the one egress scrub:
redact_sensitive_text(force=True) + a bearer sweep for prefix-less opaque
tokens, fail-closed ("[redaction-unavailable]"). Gateway user-facing text,
monitoring export and A2A outbound call it; A2A keeps only its e-mail pass.

Behavior changes: a2a egress now masks the full canonical set; the gateway
chat path returns the fail-closed sentinel instead of a raw string when the
redactor raises; honcho plugin registers hch-at-/hch-rt- with
register_redaction_patterns (masked on every surface; mask shape is the
shared head/tail form instead of "hch-at-[redacted]"); proxy_cli token
display uses mask_secret (4 visible prefix chars instead of 12).

Invariant test: redact_outbound masks a synthesized token for every
registered prefix pattern (fails when reverted to the private list).

John Paul Soliva aca4dc86a3 fix(memory/mem0): trim a synced message at the last sentence boundary, not the first separator kind
_truncate_for_sync documents "the last sentence boundary within max_len", but it
looped over separator KINDS and returned on the first kind that qualified. An early
"。" therefore outranked a "." 240 characters later, and in pure ASCII "." outranked
a later "!" or "?" purely because it comes first in the tuple.

With the 450-char default, "a"*200 + "。" + "b"*240 + "." + "c"*100 kept 201 of the
442 characters available: 241 characters the embedder would have accepted were
discarded, so any fact in the second half of the turn never reached extraction. The
add() call succeeds, so unlike #106235 nothing is logged — the turn is simply
remembered from its first sentence. Raising sync_max_chars widens the gap rather
than closing it.

Take the max over every separator instead, from a named tuple so the set is not
buried in the loop. ".\n" is dropped: its index can never exceed the bare "." it
starts with, so under a max it is unreachable. The first-third guard and the hard-cut
fallback for unsegmented input are unchanged.

Teknium 208bd0b65a fix(multiplex): per-profile plugin caches and the Yuanbao active adapter
Ramp Router efforts cache + warm/disk flags, xAI and OpenRouter image catalogs,
Hindsight append-capability verdict, memory-provider skill registry, OpenViking
atexit provider, Honcho loopback flow status, Langfuse client (os.environ-only
credentials) and disk-cleanup's protected cron paths held one profile's
credential- or home-derived value process-wide; YuanbaoAdapter._active_instance
was last-connected-wins across profiles.

Keyed by home key / credential fingerprint under an override, credentials read
through the secret scope, warm threads run under copy_context(); unscoped module
slots stay for the single-profile path and the existing monkeypatch tests.

Teknium a9838c2100 fix(multiplex): tool and memory-provider env reads stay inside the routed profile
Under gateway.multiplex_profiles, os.environ holds the DEFAULT profile's .env; a
secondary profile's values exist only in the per-turn secret scope. Every reader
below still read os.environ/os.getenv at call time, so a secondary profile's turn
silently used the default profile's value.

Credentials (F6): FIRECRAWL_API_KEY (read_file hosted OCR), OPENVIKING_API_KEY,
mem0-OSS OPENAI_API_KEY, MODAL_TOKEN_ID/SECRET and BROWSER_USE_API_KEY presence
gates, and the xAI video plugin's os.getenv("XAI_API_KEY") fallback AFTER the
scoped resolver had already missed — the exact fallback-after-miss shape
gateway/AGENTS.md forbids. Deleted, not re-scoped: the resolver is the scope.

Identity / tenant (F7): MEM0_USER_ID/AGENT_ID/HOST/MODE, SUPERMEMORY_CONTAINER_TAG,
RETAINDB_PROJECT, OPENVIKING_ACCOUNT/USER/AGENT (and the whole layered() env
read), HINDSIGHT_BANK_ID/MODE/retain shaping, HERMES_HONCHO_HOST. A raw read
put a secondary profile's memories into the default profile's account/bank/
project/tenant and recalled them back into the default's turns. Each now uses
get_secret with the provider's own per-profile default on a miss.

Endpoints (F8): OPENAI_BASE_URL (aux custom runtime + direct-alias expansion),
XAI_BASE_URL/HERMES_XAI_BASE_URL (aux OAuth), NOUS_INFERENCE_BASE_URL (#65941,
both the aux builder and hermes_cli.auth_nous._nous_inference_env_override),
GATEWAY_PROXY_URL (same UnscopedSecretError-only fallback shape as
GATEWAY_PROXY_KEY three lines below), FIRECRAWL_API_URL, BROWSERBASE_BASE_URL,
SUPERMEMORY/RETAINDB/HONCHO/HINDSIGHT URLs. The keys beside them were already
scoped, so a secondary's key was sent to the default profile's proxy or host.

Targets / display (F11): WEIXIN_HOME_CHANNEL (message posted into the default's
chat), HERMES_LANGUAGE, and agent/i18n's process-wide lru_cache of
display.language — now keyed by HERMES_HOME.

Outbound webhooks: hooks.outbound[].secret_env resolved from os.environ while
the gateway registers each profile's targets inside that profile's scope, so a
secondary's deliveries were signed with the default's secret or left unsigned.

Agent-cache eviction: _spawn_release_thread started a bare threading.Thread, so
commit_memory_session -> provider on_session_end ran with an EMPTY context. The
thread now runs copy_context() and, for the unscoped housekeeping sweep, enters
the owning profile's _profile_runtime_scope resolved from the session key
(agent:<profile>:...). The pressure batch does the same per key.

session_search (#82903): agent/inline_tool_executors.py::_session_search
forwarded every schema argument except `profile`, so a gateway agent could
never select a named profile's store. Forwarded; the ownership-scoping design
in #87779/#87847 is a separate design call and is not attempted here.

Live repro (/tmp/mux_audit/fix-tool-memory-reads/repro.py): 28 FAIL on
origin/main -> 0 FAIL with this change; 10 new invariant tests red on base.

이민재 a1b689f12a fix(mem0): skip platform key lookup in OSS mode
Conflict resolution on top of main also routes MEM0_MODE / MEM0_HOST / MEM0_AGENT_ID /
MEM0_USER_ID through get_secret: identity and host are .env values like the key, and a
raw environ read hands a secondary profile the default profile's mem0 account.

red4711 778ad61017 fix(hindsight): accept HINDSIGHT_API_LLM_API_KEY vault name in key resolution
The vault item is named HINDSIGHT_API_LLM_API_KEY (matching the daemon env var), while the setup wizard uses HINDSIGHT_LLM_API_KEY. Vault-fed scopes carrying only the API-prefixed name resolved empty, so the scopeless path — and the whole fail-closed machinery — never engaged on real deployments. Accept both names.

Proven end-to-end: hydrated scope now resolves the 73-char key and the rewrite gate passes.

red4711 2c24ed4b6e fix(hindsight): keep scopeless daemon worker from clobbering profile env key
The embedded daemon-start worker usually runs with no secret scope, so _embedded_llm_api_key resolved empty and both the profile-env compare and the upstream manager merge overwrote the file's good key with emptiness.

- _embedded_llm_api_key: explicit config, then secret scope, then on-disk profile env fallback; UnscopedSecretError treated as empty without touching os.environ (multiplex safety).
- Add _may_rewrite_profile_env gate: refuse rewrite on keyless-build plus keyed-disk, and skip the daemon stop in that case.
- Document key resolution order in plugins/memory/hindsight/README.md.
- Add 5 tests pinning disk fallback, the gate's refuse branch, rotation, keyless providers, and file survival.

Erosika d74f13e4a0 fix(honcho): include a2aSessions in identity_signature
sync_turn reads a2a_sessions from the config bound when the provider was built. A cached gateway provider kept the old value after honcho.json flipped it, because the signature that busts that cache did not carry the flag.
2026-09-10 10:45:57 -07:00
Erosika 431cd9084b fix(honcho): bound the joined author peer memory by session count
_joined_author_peers kept an entry for every honcho session the manager ever wrote to. It now holds at most _SESSION_CACHE_MAX_SIZE sessions and drops the oldest past that, so a forgotten session's authors rejoin on their next write. A failed join no longer leaves an empty entry behind.
2026-09-10 10:45:57 -07:00
Erosika bcac7e9465 fix(honcho): read an author join's observation flags through one manager method
The join read the manager-wide user_observe_me and user_observe_others directly. It now asks _join_observation_flags(honcho_session_id), which returns the same values today. #103889 stores the effective flags per session and replaces the body of that method.
2026-09-10 10:45:57 -07:00
Erosika 2ac7fcddf8 fix(honcho): a bot author never lands on the session's human runtime peer
_generated_runtime_peer_id takes a reserved set, and the bot path passes the session's human peer ids: each runtime id and the peer _resolve_user_peer_id returns for the key. bot:coder with a runtime human coder and no runtimePeerPrefix now gets the digest suffix. _explicit_user_peer_ids keeps its meaning for prefixed runtime users.
2026-09-10 10:45:57 -07:00
Erosika d96a6d9ab9 fix(honcho): include the workspace in identity_signature
identity_signature now carries cfg.workspace_id. The gateway folds these values into its agent cache key, and a workspace change in honcho.json reused a cached agent that was still bound to the old workspace.
2026-09-10 10:45:57 -07:00
Erosika 8704e9ca4c fix(honcho): put this agent's aiPeer in the a2a session key
_a2a_session_key now names the session <session>:a2a:<aiPeer>:<sender id>-<digest>. Two profiles that share a workspace and a session key wrote one sender's DMs into one Honcho session. The recipient peer comes from the same aiPeer derivation the session builder uses, moved into session_peers.assistant_peer_id_for so the two cannot drift.
2026-09-10 10:45:57 -07:00
Erosika b4d7a33b51 fix(honcho): derive a bot author's peer from its full id with the runtime digest rule
_peer_id_for_runtime_id now looks up userPeerAliases by the full bot id and otherwise passes everything after bot: through _generated_runtime_peer_id. A digest suffix is added when sanitizing changed the id or the result equals peerName or an alias target, so bot:eri never resolves to the operator's peer and bot:a.b stays apart from bot:a-b. The docstring and README no longer claim a cloned profile's aiPeer defaults to the profile name.
2026-09-10 10:45:57 -07:00
Erosika bdeb6f1b77 refactor(honcho): name the a2a session from core's a2a_key
The plugin spelled the `a2a:` prefix itself. `agent.turn_author.a2a_key` is the shared name
for a bot author's turns, so the session key now derives from it and every reader that files
bot turns apart agrees on the prefix. The resulting key is unchanged.
2026-09-10 10:45:57 -07:00
Erosika 170589dd10 fix(honcho): every bot author gets its own peer or its turn is skipped
A gateway platform marks a bot sender with its raw user id and a bot flag, never a `bot:` id.
`resolve_author_peer_id` treated that author as a human, so `pinUserPeer` collapsed a bot onto
`peerName` and an unresolved peer opened the a2a session under the human's peer. The resolver now
takes `is_bot` and gives every bot its own peer. `sync_turn` skips the turn when no peer resolves
or when the peer equals this agent's `aiPeer`.

The a2a session key carries an eight-character digest of the author id, so two ids that sanitize
alike stay in separate sessions. During a bot-authored turn `honcho_conclude` and `honcho_profile`
refuse writes and the built-in memory mirror is skipped, because conclusions and cards describe
the human. The README paragraph on bot DMs now matches the code.
2026-09-10 10:45:57 -07:00
Erosika 9f2a9384dc fix(honcho): pinUserPeer collapses the operator's accounts, not bot authors
with pinUserPeer on, resolve_author_peer_id returned None for every author,
so a bot dm's words were written under the human's pinned peer inside the
a2a session. the pin exists to unify one person's platform accounts. a bot
is not one of them.

bot: authors now resolve to their peer before the pin check, so a pinned
operator still gets bot speech attributed to the bot.

Erosika f7d5ac3230 feat(honcho): write bot dms into their own a2a session
A DM relayed from another Hermes profile ran as a turn in the recipient's
Bot Chat session. sync_turn wrote the bot's words and the recipient's reply
into that session, and before per-author writes they landed under the
human's peer. The human's representation absorbed conversations the human
never had.

The turn context now marks such turns with scope a2a:<bot id>.
sync_turn routes a bot-authored turn into a separate Honcho session keyed
<session>:a2a:<sanitized bot id>, created with the sender bot as its user
peer, and never writes it into the human's session. The key is deterministic
so every turn from the same bot reaches the same session, and it stays
inside Honcho's 100 character session id limit. Recall still reads the
human's session only.

a2aSessions (host block, then root, default true) turns the routing on.
With it off, bot-authored turns are skipped. A bot turn that names no
author id is skipped as well, because nothing can key its session. Human
turns are unchanged.

get_or_create takes a user_peer_id override so the a2a session's roster is
the bot and the assistant, not the runtime human.

Erosika 88fc9402d8 feat(honcho): declare identity_signature and drop the gateway's honcho keys
The gateway agent cache read honcho.json itself through a honcho-named
block in gateway/run.py and gateway/run_agent_cache.py. Every other memory
provider had no way to bust the cache when its identity mapping changed.

HonchoMemoryProvider.identity_signature() now returns the same values under
provider-neutral keys: user_identity, agent_identity, pin_user_identity,
runtime_identity_prefix, user_identity_aliases, session_prefixing. The
gateway files them under memory.<key> through the MemoryProvider hook. The
hook reads config only, memoizes on the file's mtime and size, and returns
an empty dict when the file cannot be read.

The honcho-specific extractor, its memo and its key tuple are gone from the
gateway. The pinPeerName cache-busting test now asserts on
memory.pin_user_identity.

Erosika 46d625b097 feat(honcho): map bot authors onto their profile peer
The bot-mode dispatcher names another profile as bot:<profile>. The
resolver treated that like a human runtime id, so a configured
runtimePeerPrefix produced peers like telegram_bot:coder and a profile
that already owns an AI peer in the same workspace got a second one.

A bot:<profile> author now resolves in this order: a userPeerAliases entry
for the full bot id, else the sanitized profile name. A cloned profile's
aiPeer defaults to the profile name, so a same-workspace sender lands on
its existing AI peer. Prefixes never apply to bot ids. pinUserPeer still
collapses bot authors onto the pinned peer, the same as every other author.
2026-09-10 10:45:57 -07:00
Erosika 20b117ad3b fix(honcho): read the turn author from sync_turn and treat the alt id as the session peer
sync_turn only knew the author through the on_turn_start stash. The memory
manager now passes turn_author and scope with the turn, and a caller
that skips on_turn_start left the stash empty or stale.

sync_turn takes both keywords and reads the author from turn_author first.
The stash stays as the fallback for callers that never pass it.

resolve_author_peer_id compared the author against the primary runtime id
only. A transport that names the participant by the alt id (Telegram
username instead of UID) got a second peer for the same person. Either
runtime id now counts as the session's own participant.
2026-09-10 10:45:57 -07:00
Erosika 6aff2fc65b feat(honcho): write each turn under its author's peer
The manager resolved one user peer in `get_or_create` and froze it onto the
session, then `_flush_session` chose between it and the assistant peer by
role. Every user turn in a shared session landed on that one peer, so the
first person to message the agent collected everyone else's facts — and a
Honcho conclusion, once derived, is not self-correcting.

`resolve_author_peer_id` maps the turn's author onto its own peer using the
alias-then-prefix order `_resolve_user_peer_id` already applies, so an
aliased account reaches the same peer whichever turn it wrote. `sync_turn`
resolves it before starting the write thread, so a following turn cannot
retag a queued write. `_flush_session` then writes each user message under
that peer.

A shared session's roster is open — people and other agents arrive after
the session exists — so `_author_peer_for_session` joins a peer when it
first writes instead of enumerating participants at init. Joins are
remembered per session, and a failed join still writes under the right
peer, losing only the observe config.

Three cases return None and keep the session's own peer: no author named,
the author IS the session's peer, and `pinPeerName` set — that flag is an
explicit request to unify identities, so it still collapses authors in a
shared chat.

An unnamed author stays unattributed rather than defaulting to the owner.
That preserves today's behavior for the transports that send no author, so
those turns still reach the session peer; #83500 owner-gated the memory-file
migration for the same reason.

Display names never become peer IDs — they are attacker-influenceable on
any platform where participants set their own name.

teknium1 322905e91b feat(memory): make the mem0 sync char cap configurable via mem0.json
A flat 450-char cap fits 512-token embedders (bge-small-zh-v1.5,
all-minilm) but stores only ~5% of the window on 8192-token models
(text-embedding-3-small, jina-embeddings-v3, bge-m3), degrading memory
quality for users those models served fine before truncation existed.

Read `sync_max_chars` from mem0.json once in initialize() (450 default)
and pass it to _truncate_for_sync(). Config over auto-detection: the
Ollama /api/show probe + known-model table proposed in #37427 adds a
network call and a curated list for a number the operator already knows
from their embedder choice; the setup wizard's mem0.json is the plugin's
behavioral-settings surface (no new HERMES_* env var). Documented in the
plugin README and the memory-providers docs page.

Dynamic-cap requirement and measurements (450 OK / 600 -> HTTP 500 on
bge-small-zh-v1.5:f16) by @szicely in #106235.

liuhao1024 040742d06b fix(memory): truncate oversized mem0 sync messages at the source
sync_turn() sent the whole turn to backend.add() untruncated. OSS
embedding models with small context windows (Ollama bge-small-zh-v1.5:
512 tokens) reject the request with HTTP 500, and hosted APIs answer
INPUT_TOKEN_LIMIT_EXCEEDED — in both cases _try() only logs, silently
dropping the turn's memory extraction after long conversations.

Cap each synced message at its last sentence boundary within 450 chars
before ingestion: short turns pass through unchanged, long turns keep a
coherent statement for fact extraction. This replaces the previous
retry-on-error approach, which could not match Ollama's HTTP 500 shape.

Salvaged from #37427 with the test suite trimmed to the one invariant
(oversized turn still reaches a small-context backend, short text
untouched, no breaker failure).

Teknium 5bd439d3ed refactor(plugins): own dual-kind hook fallback in the ledger mixin
Move the general-vs-memory hook ownership logic out of the memory collector into

and the loader each call one manager method instead of reaching into manager privates.
Hoist hashlib to module scope. Trim the new suite to the three invariant cases

schrodienieur e8521f47f9 fix(mem0): lazy-import _read_mem0_json to avoid ImportError during plugin load
The plugin loader pre-registers empty shells in sys.modules before
executing any submodule. When _setup.py ran 'from . import _read_mem0_json'
at module level, Python found the empty parent shell (init not yet executed),
so the import failed silently. This left _setup.py partially loaded and
post_setup undefined, causing 'cannot import name post_setup' during
hermes memory setup mem0.

Move the import inside the three functions that use it, matching the
late-import pattern __init__.py already uses for post_setup.

Teknium d63e380324 compat(plugins): warn once per name when a plugin resolves an old import path; lint step restored in CI
Every PLUGIN-COMPAT __getattr__ now calls hermes_cli.plugin_compat.warn_once(facade, name, target) before
resolving, emitting a HermesPluginCompatWarning (FutureWarning) once per process per name: old path, new
path, removal target. Importing a facade for its live API stays silent; only resolving a moved name warns.
COMPAT_MANIFEST.md documents the warning and how to silence it during migration.

Verified the runtime never routes through a pointer: every entry point (run_agent, cli, hermes_cli.main,
gateway.run, tui_gateway.server, web_server, model_tools + tool discovery, hermes_state, cron.scheduler,
browser_tool, mcp_tool, kanban, auth) imports clean and `hermes doctor` runs end to end with the warning
promoted to an error.

Also restores the check_compat_pointers CI step to .github/workflows/lint.yml, which a0be177aac dropped
when the compat layer was regenerated (the lint script itself was present; the workflow step was not).

hermes_cli/plugin_compat.py, tests/test_plugin_compat_warning.py and the two-line insert per facade are
part of the compat layer and go away with it.

Teknium a0be177aac fix(compat): pointers resolve to the object that MOVED, not a same-named stranger; stdin checker binds stdin= to the splatted definition
Review findings on #102117 (independent reviewer + itsflownium):

* hermes_cli.kanban_db.connect / connect_closing pointed at hermes_cli.projects_db (different DB, no
board= parameter). The compat generator ranked candidate homes by path proximity when a name is
defined in several modules. Now it requires shape compatibility with the BASE definition (same
literal for constants, superset of parameter names for defs) and prefers the facade's own
  <stem>_* sibling. Same class fixed for tools.tts_tool.DEFAULT_XAI_BASE_URL (-> tts_tool_providers),
and 17 constants/defs that had been pointed at same-named strangers (Matrix MAX_MESSAGE_LENGTH ->
  Signal's 8000, tts MAX_TEXT_LENGTH -> BlueBubbles', honcho/retaindb/supermemory *_SCHEMA -> another
plugin's schema, ...) are now restored from BASE verbatim instead.
* send_yuanbao_direct (restored-def): body called adapter._outbound.send_direct, which HEAD moved to
  the sender; rewritten to adapter._outbound.sender.send_direct.
* COMPAT_MANIFEST.md states the scope explicitly: public top-level names only; private names and
test monkeypatch seams are not preserved.
* scripts/check_subprocess_stdin.py: _splat_carries_stdin looked 30 lines ahead in the file text
and was satisfied by an unrelated later stdin=; it now finds the splatted name's definition via AST
and requires stdin inside that expression/body.

Tests: tests/test_compat_manifest_targets.py (pointer identity vs the facade's sibling; kanban
connect(board=) opens a Kanban DB, not projects.db; both FAIL on the previous layer),
test_subprocess_stdin_guard gains the false-negative probe, and the MoA -Q quiet-output contract
tests are back (tests/agent/test_moa_quiet_reference_output.py) against build_moa_facade.

Teknium 2776813df3 compat(plugins): temporary import-path shims for external plugins — ONE commit, revert on schedule
The Sep 2026 decomposition (PR #102117) makes internal import paths a non-API: names now live in
the focused modules that define them. This commit is the ONLY thing keeping the old paths alive,
so external plugins have time to update. It is deliberately a single, unsquashed commit:

    git revert <this sha>

removes every shim, stub and manifest at once on the announced date. Nothing in-tree may depend on
these pointers: scripts/check_compat_pointers.py (wired into lint.yml) fails CI if it does.

What it adds (see COMPAT_MANIFEST.md, compat_manifest.json):
- 332 facade modules get one delimited `PLUGIN-COMPAT` block appended at the end of the file
- 1,172 moved names resolved lazily via a module `__getattr__` (PEP 562) — never a top-level import,
so no import cycles; facades that already had `__getattr__` get a chained one
- 592 third-party/stdlib names the old modules used to expose, with their original import statements
- 266 public definitions that had been deleted as unused, restored byte-for-byte from the pre-decomposition
tree (+40 private helpers and 16 imports pulled in only because a restored definition needs them)
- 3 deleted modules recreated as re-export stubs (gateway/startup_watchdog, hermes_cli/observability/
  relay_runtime, tools/environments/modal_utils)
- private names (`_x`) get no pointer: they were never API (3,792 skipped)

Verified: all 335 touched modules import under a fresh HERMES_HOME and every manifest name resolves;
the lint reports zero in-tree uses; ruff clean; targeted suites unchanged.

Teknium 7a33369e81 simplify(compat): interrupt — drop _ThreadAwareEventProxy/_interrupt_event legacy alias, repoint 2 test files
No runtime consumer read the proxy (terminal_tool/environments call is_interrupted()/set_interrupt()

the code under test. tools/terminal_tool.py's own re-export of the name is owned by another worker.

Teknium 53db597201 simplify(compat): hermes_state — drop 81 re-exports + 3 registry aliases + 3 shims, repoint 45 callers + 60 test files
hermes_state.py: delete every '# noqa: F401 (re-exported...)' import block (hermes_state_common/errors/guard/
readpool/sessions/fts/dbfile/wal/repair/registry + agent.context_compressor _DB_PERSISTED_MARKER_KEY); keep
only the names hermes_state.py itself uses, without noqa.
hermes_state_registry.py: drop get_shared_session_db/release_shared_session_db/close_shared_session_dbs
aliases; every caller (gateway/, tools/, tui_gateway/, cron/, mcp_serve, run_agent, tests) now imports
acquire/release/close_all/release_or_close from hermes_state_registry.
hermes_state_titles.py: drop set_auto_title_if_empty shim (title_generator keeps its getattr fallback).
Re-remove shim-only names restored by 34abf954bd: latest_user_message_row_id (tests call
latest_message_row_id(key, role='user'); role-targeting assertions kept) and get_session_activity (tests
build the snapshot via agent.session_activity.build_activity_snapshot over db.get_session(sid)).
hermes_state_wal._log_once resolves its dedupe sets as module globals instead of via hermes_state;
hermes_state_repair helpers call module globals directly (tests patch hermes_state_repair.<name>).
Frozen updater surface untouched (update_cmd_maint imports only SessionDB from hermes_state).
