teknium1 3ef8b384a9 refactor(persistence): 24 hand-rolled atomic JSON/text writers go through utils.atomic_json_write / atomic_write_text
Each copy re-implemented temp+replace by hand and lacked one or more of
fsync, symlink preservation, atomic_replace's Windows-contention retry and
EXDEV/bind-mount fallback, mode preservation, or interrupt-safe temp
cleanup. Three (gateway/session_persistence, cron/suggestions,
agent/shell_hooks) were verbatim inlines of utils._atomic_write; two
modules defined their own directory-fsync helper, now utils.fsync_directory.
plugins/google_meet/_jsonfile.write_json_atomic is deleted (callers use the
canonical helper directly).

Behavior change: every one of these writers now fsyncs the payload, keeps a
pre-existing target's mode, cleans its temp file on BaseException, and
survives Windows AV/indexer contention and cross-device renames the way
config writes already did. cron/suggestions.json is 0600 from creation
(previously chmod'ed after the replace). Skipped on purpose: cron/jobs.py
two-phase staging, gateway/status._write_json_excl (create-only lock),
kanban_transfer staging (not atomic writers); tools/skill_usage.
_write_suppressed_names lives inside a PLUGIN-COMPAT block.

Teknium 0dcadf6f41 revert: remove Collective Wisdom V1 (#94266)
Reverts the in-tree org skill-marketplace: hermes_wisdom package, three
model tools, CLI/gateway/desktop/dashboard/Telegram/Slack surfaces.

Later non-Wisdom work on shared files (guest onboarding i18n, dashboard
startup schema, Slack adapter, tui_gateway) is kept; Wisdom-only call
sites and config were stripped from those files.

Copy review from the product owner on the first and returning
qualification notices (fixed delivery mode):
- the feature blurb now says the org enabled detection *and sharing*
- both notices say the detected skill is one the user created
- both close with an exclamation mark

Applied identically to hermes_wisdom.notice, the desktop and web i18n
strings, and the tests that assert the sentences.

* wisdom: one opener, no approval line, ask to share after the skill is shown

Product owner review of the candidate card.

- The Hermes written card now opens with the same sentence as the fixed card
  ("Your organisation has enabled Collective Wisdom, a feature designed to
  automatically detect and share useful skills across all team members.")
  instead of its own blurb, so there is one first time message.
- "Nothing is shared without your approval." removed from Telegram, Slack
  and Desktop. The buttons already make the permission explicit.
- "Would you like to share?" no longer appears before the skill is named.
  It is now the last line, after the skill name, description, why suggested
  and the checks, and reads "Would you like to share it?" (matching the
  agent led template wording).

Tests updated for the new order; proposalNotice removed from all desktop locales.

* wisdom: American spelling, organization

Product owner decision: user facing copy uses American spelling.
Changes "Your organisation" to "Your organization" in the chat notice,
the Hermes written card opener, the desktop and web strings, and the
tests that assert them. Identifiers such as nas_organisation:* and the
German and French locales are untouched.

* wisdom: candidate card copy round 4 (owner review)

Apply the product owner's round 4 copy decisions to the Hermes Collective
Wisdom candidate card on Telegram, Slack, Desktop and the shared views:

1. Hermes-written cards are titled "Hermes Collective Wisdom" instead of
   the bare "Collective Wisdom".
2. The "Reusable skill ready to review" line is gone from the candidate
   card (Telegram rich card and plain fallback, legacy agent-led share
   template).
3. The skill name and description are labelled: "Skill name: <name>" and
   "What it does: <description>" (Telegram, Slack, Desktop).
4. "Why suggested:" is now "Why others might benefit:".
5. A passing professionalism review reads "Safe to share at work ✓ (no
   inappropriate content found)" with no per-check bullets and no "Pass";
   a failed review reads "Needs a look before sharing at work (possible
   inappropriate content)" and lists only the checks that flagged
   something. Pending/unavailable wording is unchanged.
6. Telegram button toasts: "Will ask later...", "Preparing more
   details...", "Sharing...".
7. Qualification reasons: "You used this skill consistently across many
   days." and "You've really refined this skill."
8. prompts/wisdom_candidate_review.md asks for a compelling
   editorial_name, a simple one_line_description and a compelling
   why_coworkers_benefit under 300 characters; "Be concise and
   convincing." becomes "Be concise and compelling: the goal is that the
   user wants to share it."

Tests updated for the new strings; review_text() gains direct coverage.

* wisdom: re-apply owner copy after rebase

- Native share cards (advice_view/interaction_view): drop the approval line, ask "Would you like to share it?" as the last line after the checks
- Hermes-written completion card titled "Hermes Collective Wisdom"
- Qualification reasons use the owner wording (consistently across many days / really refined)
- American spelling (organization) in remaining English copy
- Desktop test asserts the current Share button; web test matches the returning notice

Teknium 8b2ef359d1 feat(tui): discover cooperative local session owners
Fence owner discovery by profile, lease and loopback endpoint, and hand the authenticated URL to the existing Ink transport without acquiring a competing lease. Distinguish lease age from turn activity in unsupported-owner recovery.

Client slice only: requires the integration runtime to advertise shared_runtime_url and provide the session-attach handshake. Classic CLI attachment remains an integration gap.

Teknium 549e6aab38 fix(bot-mode): preserve refusal reasons across local delivery
Emit the one-shot reason marker outside the CLI facade; parse whole codes before falling back to legacy prose. Explicit coordination and unknown codes cannot be labeled target_busy.

Teknium e83816a4d1 review-fix(comments): restore lost #NNNN rationale comments across non-test source (mechanical sweep, condensed, code unchanged)
For each issue anchor present in BASE 63279301bc non-test .py and absent on HEAD, the BASE comment/docstring block was re-attached at the HEAD location of the code it explained (matched by the distinctive code line / enclosing def). Sentences already covered by an existing HEAD comment were deduped; the issue number always survives. Insert-only: no code lines changed.

kshitijk4poor 234fff6153 fix(sessions): never reap an own lease younger than the vouch snapshot
Follow-up on the #101437 salvage (#101415). `_own_live_lease_ids()` snapshots
the server's session records under `_sessions_lock`, but the registry file
lock is taken afterwards, and a sibling session attaches its lease to its
record only after `try_acquire_active_session` has already written the entry.
A finalize racing that acquire would read the brand-new lease as an orphan
and drop it. Entries this process wrote inside a 30 s grace window are kept
regardless of the snapshot; real orphans are minutes old.

Teknium 5505042f40 fix(sessions): fail closed on ownership uncertainty and fence every turn source
Follow-ups on top of the #94595 cherry-pick, implementing the maintainer
review's two blockers:

Blocker 1 (turn-admission chokepoint): _run_prompt_submit itself now runs
the ownership admission, so synthesized turns that never pass through the
prompt.submit RPC handler (crash auto-continue from cold session.resume,
wake-ups) are fenced too. Auto-continue additionally checks ownership
BEFORE emitting message.start and leaves the marker in place, closing the
#94778 shape where backend B resumed a session backend A was actively
running and auto-continued A's fresh interrupted-turn marker into a
duplicate concurrent turn.

Blocker 2 (fail-closed registry semantics): try_acquire_active_session no
longer converts an unreadable/corrupt registry into an untracked go-ahead.
Ownership uncertainty is a distinct typed refusal —
SESSION_COORDINATION_UNAVAILABLE — because "could not prove ownership" must
never be collapsed into "no owner exists". The TUI gateway claim helper
fails closed on claim exceptions for every surface, not just desktop.

Also: empty session ids short-circuit to a no-op lease (nothing to fence,
and the strict registry schema rejects empty ids), and the existing
fail-open tests were updated to assert the new fail-closed contract.

Futahua a5f0fbb262 fix(sessions): per-session exclusivity is correctness, not a capacity policy
Cherry-picked from PR #94595 (author: Futahua) onto current main, with the
maintainer-review revision points folded in during the rebase:

- the lease engages UNCONDITIONALLY: try_acquire_active_session no longer
  returns a disabled no-op lease when max_concurrent_sessions is unset;
  the concurrency cap stays an orthogonal, optional policy checked second
- ownership uncertainty fails CLOSED (SESSION_COORDINATION_UNAVAILABLE)
  instead of degrading to an untracked go-ahead: a corrupt/unreadable
  registry must not be collapsed into 'no owner exists' (review blocker 2)
- the ownership admission sits at the _run_prompt_submit chokepoint that
  EVERY fresh turn source crosses, and crash auto-continue acquires (or
  bails) BEFORE emitting message.start — closing the #94778 bypass where
  backend B's auto-continue ran a duplicate turn while backend A was live
  (review blocker 1)
- the TUI gateway claim helper fails closed on claim exceptions for every
  surface, not just desktop
- CLI and messaging-gateway call sites pass live_session_id metadata so
  the (pid, live id) re-entrancy identity protects them from self-fencing
  on a leaked lease

Brooklyn Nicholson 51e67babca fix(cli): keep Desktop liveness leases when the session cap is off
Unlimited sessions used a no-op lease, so a sibling profile backend could
not see that the same durable session was still owned. Track liveness in
the profile registry without imposing a cap, and fail closed when the
registry cannot be inspected.

Teknium 94ce8396e8 fix(sessions): release active-session leases against their acquisition registry
A gateway active-session lease is acquired against the root HERMES_HOME,
but release_active_session()/transfer_active_session() re-resolved the
registry path from the *current* HERMES_HOME. Under native multiplex a
routed turn runs agent cleanup inside _profile_runtime_scope, so the
release looked under the named profile while the root entry stayed
alive — after max_concurrent_sessions routed turns every new session was
rejected with 'Hermes is at the active session limit' (#85431).

Pin state/lock paths on the lease at acquisition time and prefer them on
release and transfer. Fixes #85431.

Brooklyn Nicholson e35c2f6049 fix(sessions): claim the cap slot on first turn, not on open
An open chat window took a session-cap slot at session.create/resume time.
Every desktop tile paint and every background reconnect-resume opens one, so
on a websocket-flappy host they accumulated: five parked desktop tabs filled a
5-slot cap and locked the messaging gateway (which shares the cap) out for
fourteen minutes while running no agents at all.

A slot held that way is invisible everywhere. An unprompted draft has no DB row
and the sidebar filters it out with min_messages=1, so the only way to diagnose
it was reading runtime/active_sessions.json by hand.

Claim on the first turn instead, mirroring the lazy contract
_ensure_session_db_row already uses for the row itself. Capacity now means an
agent can run rather than that a window exists, and anything holding a slot is
something the user can see.

Also reclaim leases whose session skipped teardown. _prune_dead only fires when
the owning pid dies, and a dashboard/serve backend runs for days, so a leaked
lease was held until restart. The owning process reconciles against the leases
it still holds, which is exact and needs no heartbeat write on the turn path.

konsisumer 02050859f3 fix(tui): preserve live session identity across compression (#49041)
When a session rotates id on compression, _sync_session_key_after_compress()
re-anchored the session_key, approval-notify routing, yolo state, and slash
worker — but never moved the active-session lease, which stayed keyed to the
pre-compression id. And _find_live_session_by_key() matched live sessions on
the stale session_key, not the live agent's current agent.session_id. After
compression a resume/create path failed to recognize the existing live agent
and could build a SECOND live agent against the same DB continuation -> forked
lineage / cross-session message mixing.

- active_sessions.transfer_active_session(): move a lease in place to the new
  id under the exclusive file lock (no slot drop).
- gateway _transfer_active_session_slot(): call it inside
  _sync_session_key_after_compress(); on the rare fallback (entry pruned)
  RESERVE the new slot before releasing the old lease (reserve-before-release),
  so a concurrent gateway at the session cap cannot grab the freed slot in a
  release-then-reacquire window and leave this session with no lease; if the
  reserve fails, keep the existing lease (review fix).
- _session_lookup_key(): make live-session lookup authoritative on
  agent.session_id, wired into all stale-session_key consumers
  (_find_live_session_by_key, _session_live_item, _live_session_payload) —
  fixes the whole lookup class.
