Incident 2 of #109521: a Gateway socket can stay ESTABLISHED and keep
ACKing heartbeats while zero DISPATCH events are parsed, so every
transport-side liveness sample (ready/open/ack-age/latency) reads
healthy for hours. The merged #109963 deliberately dropped the
event_silence dimension: a raw-frame stamp is debug-gated
(on_socket_raw_receive needs enable_debug_events) and, since heartbeat
ACKs are frames, ack_stale always fires first by construction.
This adds the dispatch-side signal that was requested instead:
- stamp on on_socket_event_type, which discord.py 2.7.1 dispatches for
every parsed DISPATCH frame with no debug gate (verified live against
the real received_message path: 4/4 frames fired with
enable_debug_events=False, on_socket_raw_receive 0/4)
- new knob websocket_event_max_silence_seconds (default 4h, the
incident report's field-proven operator bound); 0 opts out of this
dimension ONLY — the #109782 review failure put the knob in
_start_liveness_probe's all-or-nothing guard, killing the whole
watchdog; it is gated strictly inside _read_websocket_health here
- the stamp resets per connection (connect() clears it), and a None
stamp (no event parsed yet on this connection) is not silence
- docs (en + zh-Hans) cover the new knob and the per-dimension opt-out

The destination preflight / refusal path suppressed the whole progress lane
for a flat DM regardless of mode, so an operator who WROTE `tool_progress:
all` got nothing there (before #108668 they got text bubbles via the
fallback). Silence is right only for Slack's tier default, where no text
lane was asked for; explicit new/all now routes through the editable text
fallback instead. Also hoists resolve_tool_progress into the existing
display_config import in _run_agent_display_settings.
Test proven red on the salvaged head (adapter.sent == [] with `all`).
Review findings (Salt, adversarial pass on the two preceding commits):
- BLOCKING: a `tool_progress: null` (global, platform, or legacy overrides)
counted as an explicit mode because the gate tested key presence, while
the display resolver skips None and inherits. Null resolved to Slack's
tier default `off` and disabled cards, which is the default-off trap the
change exists to avoid. Explicit intent is now a non-None value (or the
env bridge). Tests cover null at each level plus null-over-global-all;
mutation to key-presence turns the three null cases red.
- TASTE: `_TaskCardState.egress_declined` now also latched on unsupported
destinations, so the name no longer described the field. Renamed to
`publication_suppressed` with both causes documented; readers unchanged.
- SHOULD-FIX: slack.md still promised an unconditional text fallback and
described the opt-in as independent of tool_progress. Rewritten: cards
follow an operator-written off (including /verbose), null inherits, an
un-threaded chat with the card lane active shows no tool progress, other
native failures keep the editable fallback.
In flat Slack DMs (reply_in_thread false) the connector refuses task cards
("slack task_card requires a thread anchor"; native Slack: "No Slack thread
target"). The card lane treated that like a transient native failure and
fell back to an editable text message, so every tool event re-rendered
"Hermes is working / - tool - running" in the DM: text tool progress on a
platform whose default is off, for an operator who never enabled it.
Treat unsupported-destination refusals as terminal for the turn (same
latch as an egress decline) and log at info; transient native failures
keep the text fallback.
Slack task cards are tool progress rendered natively, but the card lane
ignored the operator's tool_progress mode. Slack's built-in display tier
sets tool_progress off, so the lane was decoupled on purpose (#29483) to
keep cards on for unconfigured installs. The side effect: an operator who
wrote `display.platforms.slack.tool_progress: off` to silence tool updates
still got cards, and on relay-fronted Slack (where the connector always
advertises task_card) there was no setting that could turn them off.
Gate the card lane on operator intent, not the tier default: cards stay on
when nothing is configured, and go off only when tool_progress was written
as `off` (global, platform override, legacy overrides, or the env bridge).
`new`/`all` keep cards.
Tests assert the wire contract: no native card send, no stop, no fallback
text for an explicit off; card lane engaged for `new` and for the
unconfigured tier default (regression guard for #29483). The duplicate-tools
fixture now mirrors production's _safe_callback null-guard.
ChatGPT Work's Aug 25 2026 release lets scheduled tasks fire from app
events (new Gmail message, Slack activity, GitHub PR feedback) instead
of polling on a cadence. This ports the pattern by composing two
existing Hermes subsystems: a webhook route can now set cron_job to
fire an existing cron job on each inbound event.
- gateway/platforms/webhook.py: cron_job route mode — after the same
HMAC auth / rate limit / filters / script / idempotency as agent
routes, the rendered prompt becomes transient per-run context and the
job fires through execute_job_for_event on a worker thread (202
Accepted immediately). Startup validation rejects cron_job +
deliver_only.
- tools/cronjob_tools.py: execute_job_for_event() — public wrapper over
the shared claimed-run body (_execute_job_now), so event fires share
at-most-once claiming, in-flight dedupe, delivery, and [SILENT]
handling with scheduler and manual runs.
- hermes webhook subscribe --cron-job: creates event-trigger
subscriptions; job ref validated (and canonicalized to the job ID) at
create time.
- Docs: webhooks.md route table + Event-Triggered Cron Jobs section,
cron.md capability list, zh-Hans mirrors.
- Tests: tests/gateway/test_webhook_cron_trigger.py (adapter + unit),
CLI tests in test_webhook_cli.py.
The salvaged flag was spelled --profile, which collides with the global
-p/--profile that hermes_cli.main scans BEFORE argparse: `hermes webhook
subscribe x --profile compta` would switch this CLI process to compta's
HERMES_HOME and write the subscription into compta's webhook_subscriptions.json
— a file the default gateway's webhook adapter never reads — while the route
still lacked the profile key. #109020 special-cased the scanner for the webhook
subcommand; naming the flag --route-profile removes the ambiguity without
touching _scan_profile_flag: -p picks the gateway whose subscriptions file is
written, --route-profile picks which /p/<profile>/ prefix may hit the route.
Docs: cli-commands reference row, multi-profile-gateways webhook section, the
route `profile` field. Builds on #109020 (fangliquanflq). Fixes#109016.
The raw-output watcher modes (all/result/error) and the interim running
update sent the bracketed debug wrapper with the internal process id
(`[Background process proc_… finished with exit code N~ Here's the final
output: …]`) to Telegram/Discord/Slack chats. Reuse the concise one-line
status header for every mode and append the bounded, ANSI-stripped output
tail in a code block; the running update gets the same shape.
Salvaged from #54266 (rebased onto the post-#102117 run_notifications
sibling; the concise mode had landed in between, so the header is shared
rather than reimplemented). Also covers #13122 (ANSI stripping).
The troubleshooting entry told users to raise A2A_REPLY_TIMEOUT for long tasks,
which did nothing against the hardcoded 300s orphan sweep (#106972). Now that the
sweep derives its grace from the reply window and skips tasks with a live waiter,
state that contract next to the variable.
The cherry-picked commit added an `event_silence` probe dimension stamped from
`on_socket_raw_receive`. Two verified problems make it a regression rather than a fix:
- discord.py 2.7.1 dispatches `socket_raw_receive` only when the client is built with
`enable_debug_events=True` (client.py:330, gateway.py:410-412; the default
`log_receive` is a no-op). The adapter never sets it, so the stamp only ever moves at
`on_ready` and every healthy connection reads `event_silence` 300s later — a forced
reconnect every ~5 min. Live-verified against a real `commands.Bot` +
`DiscordWebSocket.received_message`: 6 frames delivered, stamp unchanged, probe unhealthy.
- discord.py already keeps a per-frame clock (`KeepAliveHandler._last_recv`) and closes the
socket itself after `heartbeat_timeout` without frames; and because ACKs are frames,
`ack_stale` (60s) always trips before `event_silence` (300s). A raw-frame stamp cannot
detect the "ESTAB + ACKing + zero events" incident by construction.
Kept and tightened the warning half: bool values (`float(True) == 1.0` silently enabled a
knob at 1s), negative ints, and unparsable strings now warn; an explicit `0` is the documented
opt-out and stays silent. Tests trimmed to the two invariant contracts (warn / don't warn),
proven red on origin/main. Docs updated to match.
The Gateway WS health probe sampled only transport state — ready, open,
heartbeat-ACK age, latency. A socket that stays ESTAB and keeps ACKing while
zero gateway frames arrive (the #109521 "connected-but-deaf" incident) read
healthy indefinitely, and the adapter went silent for hours with no log line
and no watchdog firing.
Two defects fixed:
1. Dispatch-side dimension. `on_socket_raw_receive` now stamps
`_last_gateway_frame_at` for every inbound raw gateway frame — heartbeats
and ACKs included, so a legitimately quiet server is not flagged. The
health check gains an `event_silence` reason with its own bound,
`websocket_event_max_silence_seconds` (default 300s, 0 disables the
dimension alone). The stamp resets on `on_ready` so a reconnect never
inherits pre-restart silence. Trip path is unchanged: consecutive
failures -> retryable `discord_websocket_health_stale` -> the existing
reconnect watcher builds a fresh adapter.
2. Silent probe disable. `_finite_positive_config_float` / `_config_int`
mapped anything `float()` rejects ("15s", "nan", "true") to 0.0 with no
log line, permanently disabling the watchdog invisibly. Unparsable and
non-positive values now log one WARNING naming the knob and raw value.
The new key rides the existing `_YAML_WEBSOCKET_LIVENESS_KEYS` seeding and is
documented in the Discord guide's liveness section.
The Matrix docs described six agent-exposed matrix_* tools and three MATRIX_TOOLS_ALLOW_* env gates that were never implemented — the tool names and gates appear nowhere in code. Docs now describe actual behavior: no Matrix-specific agent tools; reactions/redactions are internal to approval prompts and pickers; MATRIX_ALLOWED_ROOMS scopes responses. Fixes#100535.
Slack deprecates the Assistant messaging experience (assistant_view) in
February 2027: assistant.threads.setStatus/setTitle are replaced by
agents.sessions.setStatus/rename. slack-sdk 3.44.0 (Aug 27 2026) ships
the typed methods with drop-in-compatible signatures.
- adapter: capability probe on the AsyncWebClient CLASS (never instance —
mock auto-attributes lie), cached; status set/clear + thread title route
through agents.sessions.* when available, legacy otherwise
- pins: slack-sdk 3.43.0 -> 3.44.0 (pyproject messaging+slack extras,
lazy_deps, uv.lock)
- tests: autouse fixture pins the probe to legacy under the mocked SDK;
5 new tests cover both routing paths for typing, clear, and title
- docs: slack.md scope table + status-line notes mention both methods
Drop the categorical 'missing any step always means 200340' and
'200672/673 necessarily is an adapter bug' claims; the Interactive Card
toggle's role is unverified. Bring the Chinese guide in line (it still
pointed at the Event tab). Review follow-up.
Six issues (#10251, #10073, #13924, #38305, #25886, #8246) and four PRs
proposed json.dumps()-ing CallBackCard.data. The lark_oapi SDK types
`data` as Any and marshals the whole response with JSON.marshal(), so a
dict already reaches Feishu as the nested object the card-callback doc
shows in its response example; a string would nest a JSON *string* there
instead. Feishu documents 200340 as "the application has not configured
the card callback address or the configured request address is invalid"
— the click is rejected before delivery (nothing reaches Hermes), which
matches the reports (no gateway log, all four buttons identical).
The docs told users to subscribe to `card.action.trigger` under Event
Subscriptions; it lives under the separate Callback Configuration tab and
needs its own long-connection/URL mode and a published app version.
Spell out the four steps and map the sibling codes (200342/200343 =
unreachable URL; 200672/200673 = our payload).

`platforms.webhook.port: 9100` (and `routes`, `secret`, api_server `key`/
`cors_origins`, any adapter setting) was silently dropped unless nested
under `extra:` — PlatformConfig.from_dict only read a fixed set of typed
fields. Two partial bridges (a per-platform port/host/secret table in the
loader and an api_server-only block) covered a few keys and had to be
extended for every new one.
from_dict now promotes every non-typed top-level key into `extra`, with an
explicit `extra:` value winning on a clash and typed fields never leaking
into `extra` on a to_dict/from_dict roundtrip. Both hand-written bridges
are removed.
Same direction as PRs #10208/#10211/#10453 (rainow's #10206 diagnosis) and
#20506; those targeted the pre-loader layout.

Every inline glyph — CLI banner/status bar/response labels/goodbye, setup
and doctor boxes, gateway update prompts, WhatsApp reply prefix, TUI theme,
locale strings and the docs — used ⚕, the staff of Asclepius (medicine).
Hermes carries the Caduceus ☤. The ASCII-art logo was already correct.
Mechanical swap across 60 files (no logic change); both glyphs are
East-Asian-width Neutral so no layout shifts. Skins that set their own
`response_label` / `goodbye` are unaffected.

agent led template wording).

card (Telegram rich card and plain fallback, legacy agent-led share

4. "Why suggested:" is now "Why others might benefit:".
5. A passing professionalism review reads "Safe to share at work ✓ (no
inappropriate content found)" with no per-check bullets and no "Pass";

something. Pending/unavailable wording is unchanged.
6. Telegram button toasts: "Will ask later...", "Preparing more
details...", "Sharing...".
7. Qualification reasons: "You used this skill consistently across many
days." and "You've really refined this skill."
8. prompts/wisdom_candidate_review.md asks for a compelling
editorial_name, a simple one_line_description and a compelling
why_coworkers_benefit under 300 characters; "Be concise and
convincing." becomes "Be concise and compelling: the goal is that the
user wants to share it."
Tests updated for the new strings; review_text() gains direct coverage.

relay_explicitly_disabled() went through hermes_cli.config.read_raw_config,
which turns a malformed config.yaml into {} and then applies the managed
overlay. load_gateway_config() raises on the same file and falls back to
env + gateway.json WITHOUT the managed layer. With a managed
relay.enabled: false and an injected URL the two readers disagreed: the
loader kept relay enabled and suppressed native Slack, while startup
refused to register relay — a profile with no route at all.
Extract the loader's file selection into config_loader.read_yaml_layers()
and have both consumers use it; the predicate mirrors the loader's
fallback (no YAML layer) on a parse error. Regression test fails on the
previous predicate.
Drop the claims about reconnects and media handling that no longer have
code behind them; state where the verdict is read and what a
gateway.json disable does.
Relay bootstrap treated endpoint availability as activation, bypassing the
platform configuration's explicit opt-out. An injected relay URL could
provision credentials from a native-only profile and suppress its native
connectors even when relay was disabled.
Reuse the gateway's platform merge and boolean normalization for the
explicit-disable decision. Guard registration overrides, discovery, media,
and all dial/retry entrypoints; preserve URL-only legacy activation and
explicit operator enrollment. Skip relay-exclusive native suppression for
an opted-out relay.
Add real-config startup and standalone regression coverage, including
inherited credentials, managed config, config precedence, native delivery,
and fresh-token retry. Document restart semantics without claiming live
socket teardown.
Each fix verified against main @ ee84ccd on 2026-09-08.
- windows-native: the troubleshooting entry told users to set HERMES_GATEWAY_FORCE_STARTUP (no code reads it), query a task named HermesGateway (hermes_cli/gateway_windows.py names it Hermes_Gateway), and described the Startup-folder fallback as a cmd.exe shortcut (it writes a .vbs run via wscript.exe). Closes#88077.
- faq: 'hermes config set HERMES_MODEL ...' does not change the default model; 'model.default' does. Closes#65855.
- messaging/index, slash-commands, irc: gateway settings are read from ~/.hermes/config.yaml (gateway/config.py), not gateway-config.yaml. Closes#65857, closes#78276.
- telegram: reaction lifecycle is 👀 then 👍/👎 (plugins/platforms/telegram/adapter.py on_processing_complete), docs said ✅/❌. Closes#78698.
- plugins: bundled memory providers win on a name collision (plugins/memory/__init__.py docstring: bundled, user, project, entry point, first seen wins); the page said user plugins override. Model providers keep the documented last-writer-wins. Closes#100281.
- architecture, index: terminal backend count is seven (tools/terminal_tool.py: local, docker, singularity, modal, daytona, vercel_sandbox, ssh); two surfaces said six. Closes#78252.
- quickstart: the Portal quick path was called 'free'; the login is free, the inference is billed to the subscription. Wording now matches integrations/nous-portal. Closes#78254.
Reuse the effective gateway config and shared session platform policy before hashing model-facing metadata. Preserve original routing state and cover enabled/disabled redaction across all busy injection routes.
Preserve the two contributor fixes, slim them to two behavioral invariants, and enter explicitly requested homes even inside a nested scope. Real native remote Desktop changes Disabled to gateway_stopped for default and named profiles; direct API controls preserve explicit disable and empty-profile isolation. Unit A/B and regression suites remain queued under the shared campaign lock.
Two corrections on top of the mention-preservation pick:
- Stripping our own trigger handle from every group message was replaced by never stripping
it in groups, which broke the pre-existing contract that `@bot 2` answers a pending clarify
prompt and `@bot ok` approves (the intercepts match the exact stripped text). Strip only when
no other participant is named; when other bots/users are mentioned the text is kept verbatim
so `@research_bot , @ops_bot …` no longer arrives as `, @ops_bot …`.
- The addressing block carried a per-message fact ("explicitly mentions you: yes/no") inside
`channel_prompt`, which is part of the cached-agent signature: a mention turn followed by a
reply turn rebuilt the AIAgent (prompt-cache miss) every time the shape flipped. Keep only
the username line, byte-identical for the life of the session.
Tests rewritten to pin both contracts (sole-addressee stripping; identical channel_prompt and
agent signature across a mention turn and a reply turn).
A message typed while the agent runs (CLI busy_input_mode=interrupt, gateway
priority redirect, ACP redirect) goes through AIAgent.redirect(). During tool
execution redirect() degrades to steer(), whose delivery rides the tool result
— so a long foreground command (a `sleep 285` CI poller, a build) parked the
user's message until it exited. The UI printed "Redirected current turn" while
nothing happened for minutes.
redirect() now also asks the tool workers to YIELD (tools/interrupt.request_yield).
The local terminal backend's wait loop honours it: the drain thread is stopped, the
still-running Popen is adopted by the process registry as a notify_on_complete
background session (ProcessRegistry.adopt_local — output so far seeds the buffer,
the registry reader continues from the pipe), and the tool returns immediately with
status "yielded_to_background" + session_id. The command is never killed; the
completion notification arrives as usual and process(poll/wait/log/kill) work on it.
Non-local backends and internal env.execute() consumers pass no yield_handler and
are unaffected; a stale yield bit is cleared with the interrupt bit per worker tid.
Address hermes-sweeper review on #76487:
- Prefer hermes_profile from send metadata when pruning stale topic
bindings so profile_routes cannot delete the transport adapter's
namespace instead of the routed runtime's
- Namespace lobby/capability cooldowns and /topic off cleanup by
(profile, chat_id)
- Document profile_name PKs and scoped cleanup SQL in telegram.md
- Regression: primary-adapter stamp + routed metadata prune isolation
Posts made with a user token (xoxp-) arrive with app_id and no
client_msg_id, so _event_declares_bot_sender dropped them as app traffic;
the only workaround was allow_bots: all. Adds
platforms.slack.extra.api_human_users (SLACK_API_HUMAN_USERS fallback), a
users-only allowlist consulted inside the predicate.
Salvaged from #100964 (users only: an app-id allowlist would also admit
the app's own xoxb bot posts, which share the user+app_id shape).
Follow-up to the #99641 salvage:
- One module-level _normalize_security() (ssl/tls/implicit -> tls, starttls,
plain/none -> plain; unknown -> WARNING + secure default) replaces the three
copies of the alias set; _connect_imap/_connect_smtp/_standalone_send all
compare against the canonical value. Unknown modes no longer raise.
- _tls_context(verify, host) is module-level and shared by all sites; when
verification is disabled for a non-loopback host it logs a WARNING.
- _esecret_bool: an unset/empty env var now yields the caller's default
(previously is_truthy_value('') returned False, silently disabling TLS
verification whenever EMAIL_*_TLS_VERIFY was unset).
- Documented surface is platforms.email.extra.{imap,smtp}_security and
{imap,smtp}_tls_verify in config.yaml; env vars remain an internal bridge
and are NOT added to plugin.yaml (optional_env feeds hermes setup prompts).
- Docs: Proton Mail Bridge / local relays recipe in user-guide/messaging/email.md.
- Tests: starttls builds IMAP4 then .starttls(); unknown mode falls back to
tls/starttls with verification still on.
Every gateway/plugin platform adapter hard-coded aiohttp.ClientSession(trust_env=True)
(~20 sites), so a gateway launched by a Windows Scheduled Task that inherits a stale
HTTP_PROXY (Clash/V2Ray on 127.0.0.1:7890) looped on 'Cannot connect to host' with no
way to opt out short of NO_PROXY hacks per vendor host.
- gateway/platforms/base.py: gateway_trust_env() reads gateway.trust_env (default true);
resolve_proxy_url() skips generic HTTP(S)_PROXY/ALL_PROXY + macOS system-proxy
auto-detect when false (explicit per-platform vars still win).
- All aiohttp ClientSession sites in weixin, qqbot, matrix, line, wecom, slack, sms,
teams, google_chat now pass trust_env=gateway_trust_env(); mattermost + homeassistant
bare sessions gain the same kwarg (intent of #70119 / #56229).
- DEFAULT_CONFIG + cli-config.yaml.example + messaging docs.
- tests/gateway/test_gateway_trust_env.py: config flip + no-bare-literal sweep.
